I spend a fair bit of time messing with 360 controllers, doing mods, etc (well a fair bit of my time I'm not busy working). You have come to conclusions in 50 minutes that it has taken me months to get to. I love those Favor Union joystick mechanisms, they're super tight and can sometimes mask non-centered pots. The datasheet for them shows they are offered with many different potentiometers with different sensitivity curves, different size deadzones or no deadzones, intended range of motion, etc. But of course the sellers on Aliexpress never disclose which one they are selling and I haven't found a suitable replacement for the OEM Alps pots. So I reuse the Alps pots or use some from my stockpile of legitimate replacements I will have. I've been working on some hall effect modded 360 controllers, would you be interested in being sent one?
I recently started messing with controllers again, and am looking for a solution to replace old, broken ones. As @kemosabe-warlord said, if you've got any link or any useful info, and are generous, please, share.
I don't have any OG Xboxs or their controllers anymore and I have no plans to get them. Last I heard though, they use the same sticks as the 360 controllers though so they'd likely have the exact same issues. Tangentially, that new hyperkin duchess got me tempted. It's a bit too pricey for a non-wireless third party controller IMO though.

Sometimes you can use the new mechanism that doesn’t have any play, and put the original potentiometers in it. I’ve done this a few times and worked great.
Xbox 360 games are supposed to have a software 25% deadzone to account for wobbly centering. I often have software filtering like Steam Input filter to add some deadzone to newer games. I could fix it for real but i couldn't be quite arsed. I mean i did replace sticks once but they have gone slightly wobbly again, it's just how it is.
What sticks are these that you're putting in? Is this the Polyshine (aka Favor Union) FJP10K? If it's genuine, there should be a logo depicting circled "F." on the steel. Yours have "P S" stamped in the same spot... uhhhh suspicious! I wonder if they're fake. In some sticks hats, you need to shim them inside the stem, then you can make them work. There isn't a Windows native deadzone i don't think so? Here's an unverified thought, probably wrong, just a silly hypothesis. Maybe the reason for slop on brand new stickbox is that the bottom plastic housing has shifted down a little, that the steel top casing wasn't pressed in all the way? Then the spring gets a little more space to wander in and isn't preloaded to spec pressure. It can also make for centring offset if it's lifted off only at one side and not on both.
Where did You get the unsolder gun or how can i look for it to Buy it ?, because i tried to do the same without it and completely damage the motherboard of My controller😢
I manage to desolder on these without damaging and without desoldering gun, but the PCB material is absolute garbage and will try its best to lift and separate pads if you're not very skilled at it. There are in turn ways of fixing that if need be... tedious. Btw there's a cheap desoldering iron, in Europe it's ZD211, 40W, for around 10€, not very durable but similar principle like desoldering gun; but i don't use it either, just basic tools.
Wow I was literally side eying my 360 controller the other day wondering if I should just repair it, using the PS5 controller for PC and I think I hate it tbh lmao.
The current gen of xbone controllers are really hard to beat tbh. They literally just work. Normally, I'd advocate for repairing your old e-waste but in this case, if you need sticks, just buy a new controller IMO. I really like the idea of the triggers on the DS5 but since that's supported on almost nothing (on PC), there's little reason to seek those out right now. DS4 is pretty comfy too and should also "just work" on PC these days but until those go on clearance, my vote goes to xbox series controllers.

The shells and buttons and other misc parts seem fine to me. OEM is still better but nowhere near as bad as the half-assed replacement sticks.
