After reading all the comments and just tackling this about an hour ago, the only other thing I'd recommend is putting it in gear before dripping the lower unit. That way when you go to reinstall the lower unit you can rotate the prop the if the main shaft keyways aren't lined up. And you won't know they aren't lined up until you have everything else lined up and ready but it won't fully seat. Now that I know this, this job would take me 45 minutes on a bad day. But great video and without it I probably wouldn't have even attempted it!
Thanks SO much!! My husband and I finally managed getting the lower unit back on just following your helpful hints - Rachet strap helped too - love those things! Thanks again!
Someone once told me being a boat mechanic is the worst. That looks really easy... So cool! Thank you for showing this. You're really good at tutorials man..!!
Good job on this. Thank you. Just a tip for you though... If that lower unit got hot enough to melt the water pump housing you should have changed the gear oil and checked the seals for the gearbox. The oil is probably cooked and I would be very surprised if the seals are still good. Yes, that's a complete teardown of the lower unit but it probably needed to be done. But, otherwise a great video.
Thanks so much for taking the time to make this video you are a very good teacher and the added plentiful detail is so helpful. Best I’ve seen on this topic
Very great video. Love your accent, i have subscribed and must tell you that the information given is so good and easy to understand that everyone must feel comfortable diong this repair/service themselves
Hey thank you very much for your video. You made it look easy. I’m working on the exact same motor But I think mines a couple years newer. Last night I was working on it but I couldn’t get the Bottom unit to go back on but after watching your video not only do I know how to do that now but I realized I have to take it back apart because I forgot t bottom unit to go back on but after watching your video not only do I know how to do that now but I realized I have to take it back apart because I missed The locking pin on the impeller. Thanks again
Great video. Thank you. Made it very easy for me to replace the impeller on my 1971 Mercury 1350... Quick question - The sound the started made on the first attempt to start when it kicked out, do you know what the cause of this is? I'm struggling a lot with my starter when the engine is hot. It keeps making that noise and the starter doesn't kick in. Is there something you know about I can look at?
@@king4brisbane had to get help from dad and brother. It should go in “fairly easy”. After a few attempts and some swear words my brother got it in pretty easy. Was weird.
Grandpa had me start my 115 hp mercury 1984, without water hookup to try an get it started. engine ran away WOT and the impeller is just Gone. looked similar to yours.
Great video. You gave me the courage to give this a try. I do have a couple of questions. I can't get the lower unit back in. I've got things lined up and it's about 1/4" away. I think it might be related to the shift rod. I had it in reverse but now think the motor might be in neutral. Is it ok to shift back to neutral? Or better to change it manually on the lower unit to reverse (not sure how)?Any tips would be greatly appreciated as I don't want to hurt anything or cause any damage. Thanks again for posting this video!
We usually put the gear in neutral, that way the shift rod can be moved into place by moving it with your fingers. When it is in gear (forward or reverse), the shift rod is in a fixed position. Sometimes it isn't perfectly aligned and won't let you sit the lower unit fully shut. Also, check if the pipe that connects to the impeller housing is in correctly. That may also cause it not to go in.
@@GTsPerformance Thanks for the reply. Since it is already in reverse, would it be OK to shift the boat back to neutral and try aligning again or would that cause a problem?
Has anyone ever replaced the blue base under the impeller? Im in the process of replacing mine but the base looks damaged but not sure how to remove it? Any help would be appreciated. Motor is an 86 mercury xr2 150.
The steps are the same, and these dont spill the oil when you remove the lower unit, but if you want to replace the oil while you're at it.. it takes about a quart of 80-90 gear lube. For that, just remove top bolt and the lower bolt to drain (they're both on the lower unit), then you'll need a pump for the quart of gear oil.. connect the pump on where the bottom bolt goes and fill till it starts coming out the top. Once full, put the top bolt on first, then disconnect the pump and quickly put the bottom bolt on. And done! 🙂👍 Hope this helped, and good luck!
Using a Petroleum grease or oil on the Impeller is not the wisest choice as it can rot the neoprene, A water based lube, Gylcerine(KY jelly) or dish soap will work fine without affecting the impeller

Cant get the lower unit shaft back in and connected. Raise the Lower unit back up to the motor after changing impeller.....and the shaft will not go back in. I've turned the shaft to line up the spline gears at the tip but it just won't go back in. Spin it, make sure it's absolutely straight in position but will not receive the input shaft. HELP!
@@GTsPerformance Hey! I got it to work. Just put the boat in gear either in reverse or forward. That holds the drive gear in the motor so that you can turn the lower unit shaft and slide it into place. Thanks for the help!
can you just replace the impeller or do you have to replace housing ect. and is there only one way the impeller can go on or dosent it matter which way i put it on and do you turn shaft clockwise to slide housing over impeller
The housing is only if it's damaged.. otherwise, there's no need to replace. The impeller goes in smooth if you turn the shaft clockwise while pushing down on the housing cover. Either direction you install it, it'll align itself once you give it its first crank. We use a bit of white lithium grease/ petroleum grease to slide it in and for the first start, but you could just use soap
+BR Fleenor you didn't do anything wrong! This is absolutely normal to see water coming from the sides or exhaust. As long as you have a steady water flow coming out the engine, you have nothing to worry about. Sometimes it's just the water pressure from your hose is too high and the small engine doesn't require that much. The impeller in the lower unit will suck only the required water to cool the engine, and the rest leaves from any exit it finds. If you do not have water exiting the engine, you may have not aligned the tube that goes from the impeller up to the engine!! I will advise, please do not add silicone to seal the lower unit to its base.. as this will trap water and create corrosion. I will try and post a video about this first chance I get.. Thanks, any other concerns.. just ask
When you remove the lower unit, the rod for the gear automatically moves to forward, so some people put the gear in forward when removing the lower unit, and when it comes time to install, you don't have to move anything.. just install. (In theory) But, sometimes the rod for the gear doesn't always fall straight into place. So this is just by personal preference, I like to leave it on neutral so if it doesn't align I'll just align it by hand (on the lower unit)when I'm putting it back together. Saves time avoiding walking back and forth moving the gear handle till its perfectly aligned.
You know what, when you said shift rod alignment I was thinking about the onboard.. till I noticed the video. Actually, this one is a lot easier. You see the shaft at 6:40 (just right of the speedometer hose) When you're installing the lower unit, all you have to do is help align it with some needle nose pliers. Just like the tube on the impeller housing that goes to the top of the engine, same thing. If it doesn't sit all the way in, there will be about a 1/2" gap and won't close
@@GTsPerformance one thing that a lot of these impeller replacement videos do not emphasize enough is the seal in the top of the impeller housing below the guide tube. I bought a rebuild kit and it came with zero instructions and did not realize the importance of this seal below the guide tube. Put the lower end back on and no water the tattle tale.....yeah likely because that seal for tube was still in the box... live and learn. thanks for the video.
