Shimano Deore vs XTR Shifter - must watch before an upgrade!

  • I bought into the Shimano XTR hype and upgraded the shifter to improve my 12-speed setup. This video shares my experience using the new XT or XTR shifter, and why I chose to downgrade back to Deore. I am very happy with my current setup using Shimano SLX SL-M7100 shifter.

    Your complaints are valid for recreational riders.
    The reason the click is harder on XT and XTR is it has instant release - all the necessary cable is released when you press it.
    On Deore and SLX, half the required cable gets released on lever compression and half on lever release which is slower but requires less force.
    You obviously also have weaker/issues with your thumb so yes Deore/SLX is better for your circumstance.
    For those on XT/XTR shifters who want it a bit lighter, just back off the clutch tension a quarter turn and it'll be a lighter shift.

      I don't race, but most of my 4,500 miles last year was on technical trails averaging 2 hours of constant shifting through black trails. My thumb gets a good workout but I do appreciate the lighter shifting lever of the SLX. Only reason I don't go electronic is because I deal with too many rock gardens - gets expensive with repairs.

      @udtrader I have set up Shimano XT shifters for dozens of literal children who have never complained about this "hurting their thumb".
      Like it's fine you prefer Deore, makes total sense. But it's because you have a particularly aggrivated thumb. Having riddenw whatever X miles per year has no bearing on that, unless you're pedalling with your thumbs.

      Nah, his complaint is valid. I've tried 2 new XT shifters, as I fought the first one was faulty, and they both were super stiff compared to a new Deore shifter. I don't have any issues with the thumbs, but after a while it can get tired if you use it a lot. It probably doesn't matter if you're riding downhill in the bike park and barely use the shifter, but on trails I started to become annoying from time to time. I do like the instant shifting a being able to go 2up with a single push tho.

      @@vladgluhov2399 People who complain about the stiff shifter feel IME also have their clutch tension too high from factory. Do a quarter turn less tension on your clutch and XT/XTR feels more or less like a SRAM shifter in tension.
      Like I said, I have set up dozens of young children who ride XT shifters over long rides with no complaints.

      @@lenolenoleno Doesn't have much to do with the clutch tension. Just off the bike XT shifter feels much stiffer compared to Deore. On the bike with same cable, derailleur and clutch tension Deore feels light, XT feels stiff. You're acting like people are lying to you for no reason, but I'm glad your experience was different I guess.

    I have Deore XT and while at the beginning it was hard to press for me as well, but I got used to it, repositioned my shifter and I don't complain at all.

    I have both, The deore does have a very light smooth action but I found the xtr has a more reliable shift, also you don't have to shift 4 or 2 in one, if you want to just shift 3 or single then depress length is the same as deore it's not an issue

    Simple answer. Move back to a shifter with a clamp.

    I switched from Deore 10 speed to XT groupset. Done my research and thought 'if my Deore is so buttery smooth then XT must feel amazing!' How wrong I was! And how I wish I saw your video earlier! I thought that maybe my settings are incorrect - but it IS true that XT is much harder to operate and works like the cable is too tight - not smooth at all (both up and down shifting actually)! I saw your video as I was looking for (hoping for?) different shifter settings to make it as intended (still thinking that the settings were the problem and not the shifter's construction). Good video man, just wish I would saw it earlier.

      Hey Simon, Bike mechanic here, To inform you some more on the Deore vs XT groupset, The clutch on the deore is much weaker then the XT, So you are pushing the amount of force on the spring, Not the shifter itself :)

      Correct, However it will have less chain retension therefore a higher chance of the chain falling off.@@simon__3919

      Yes, the Deore 10s is incredibly smooth. It shifts significantly faster, smoother and more reliably than my SRAM GX 12s gearshift. However, the chain tension of the Deore 10s is significantly lower, which is why the chain constantly falls down when used on a MTB if you don't use a chain guide.

      XT and XTR(ace) are for sportive racers. In a race you need more feedback from the shifters to feel always which gear you are running and no soft shifting. The shifters are especially made for that more poppy klick.

      The rest of my bike is XT - XT cassette, XT chain, XT (4 piston) brakes, etc, but the shifter remains SLX (same action as Deore) and the cranks SLX (lighter than XT)

      @@udtrader I have mixed xt, slx and deore. I fed up with Shimano trying to persuade me towards XT, so I kept the cassette, bb, chainring and chain as XT, with slx crankset, the other parts are Deore. For a lightweight hybrid gravel/xc this is more than adequate. I dont like the SLX color, wont fit my build :)

    I have also noticed some non ergonomic design in SRAM and Shimano, and I think it is a very important part to avoid wrist injury or uncomfort and have fun driving the bike. I don't know why the levers do not offer more options to fit different hand size, especially now with 3D printing the tip of the lever could be a exchangable parts upon your hand size or preferred position. Also very surprised how the design can change from Deroe to XTR without any warning or mention of it. In my opinion to setup a comfortable drive post is very difficult currently as all manufacturers think in silo each in their corner. But as a rider you need to accommodate all the needs you have face to all the restrictions of each part plus the restriction coming from the interactions in between the parts. I am currently searching solution to avoid my thumb doing to long path or huge work around to skip from down shift to upshift.

    For me is the SAME PROBLEM. I had to change the support and divide the brake to the shifter but I am not happy in any case. I AGREE WITH YOU

    Solution to your problem is to get a bar clamp version then position your lever at whatever angle and position you want. Also i cannot see any situation where you need to change down 4 gears at once... just read the trail better and do 2 at a time.

    Deore is all about sufficient performance with everyday comfort at an affordable price. XTR is for Performance/lap times and durability with little regard for comfort or price. By the same comparison, a road car costing £20k will be far quieter and more comfortable than a rally car costing £200k. They have completely different aims.

    Move the brake/shift lever in so they don't overlap the grip. It looks like I would move it in maybe 12mm. Take Allen keys with you on the trail and make adjustments on the trail to improve the feel and better angles. I do most of my fine tune adjustments on the trail. While I spending time in the saddle. I love my xtr. I have never had a failure on the trail to be left stranded from any xtr component..

    I have been riding Shimano componentry the past 15years. He is not complaining but stating the facts. Currently I have SLX and I like the smooth shifting a lot better than XT that I used to have. Most people ride for fun and recreationally and don’t need the hard press barely faster shifting, unless you are racing and every split second matters. Great video, right on the money for majority of the riders out there. 👍

    Hi, totally agree , i have shimano ultgra ones and they're exactly the same, ive moved them 5 times , cannot get it right, I used to have deore rapid fire on top of the bar, much quicker and more comfortable.

      Deore over slx. Xt is the best one out of all including Xtr.

    Well XT is even harder to press. I love XTR feel, it is snappy and precise and not as hard to press like XT. Deore is sloppy and lack on instant release is no for me. But every person has it's own preferences so thanks to shimano for the choice :)

    If performance, xt/xtr quick shift is way better than deore/slx. But riding normal trail/terrain, deore/slx will do the work.
    I used to have slx and shift to xt. The crisp of shifting is kinda stiff but the way if shift is really superb. Imho. 🤙

    This is ultra niche, but a valid complaint. I love the feeling of xt shifters compared to my super old 3x9 partially xt set-up. Just buy sram axs for that thumb situation of urs? Or experiment some more with different techniques en positions.

    Thats the Problem With the i Spec Version. Even fully extended to the left ITS to Close to my Hand. So ingot the non i Spec Version and U got more room. But yes IT Looks better With i Spec. LG👍

    If you use i-spec you pay the price of lack of adjustment
    I don't like it I have shifter further left then it allows
    Can't you just do single shifts with the xtr ?
    It also looks like you have them rotated different
    I use deore to I'm often think of changing too interesting video 👍

    I was having thumb pain after short rides with a simple shimano Alivio. What I did was change the angle to a little less aggressive position (a more horizontal one) and it kind of went away. Also, change the position of the shifter man, you're complaining about it being in the way of the brakes and it hasn't occurred to you to simply loosen it and rearrange it?

      The problem here is the limits of the rotational options of i spev ev mount. it doesn't let you move the shifter into parallel (or above) to the brake lever. You could only move the shifter in a more "neutral" position by rotating the brake lever more upwards. But then you'll end up with an awkward lever position. I come to realize a separate clamp is more versatile.

      Yes. As lone as they are the same 12-speed, any Deore, SLX, XT, XTR shifters will work with Deore, SLX, XT, XTR derailleurs. Best value is SLX shifter with Deore or SLX derailleur. XT and XTR derailleurs don't improve shifting any better than Deore and SLX derailleurs.

      Actually his shifting technique is horrible. On one hand multiple shifting might be only necessary for pro riders who fight against time during a race. On the other hand he rides like a sloth and pushes the pedals hard even during shifting. Therefore he will kill the whole crankset. Lack of technical sense...

      Many people who had both prefer Deore/SLX over XT/XTR shifter for ease (less force exerted by thumb) of shifting.

    Ich habe genau das gleiche Problem und es gefällt mir auch nicht! Shimano xt SL m780 i war viel besser denn dort kann man in beiden Richtung runter schalten auf Zug und Druck. Mein Daumen auch zu kurz.

    You should not be riding a bike being so delicate. Try a granny scooter, no thumb extension needed.

    🤦 a lot of issues with the information coming out of this video. The most significant is you should have gotten an XT shifter which would solved a lot of the issues you had. Nobody needs XTR on their bike unless they are a legitimate professional racer. That is what the XTR line is designed for. They're going to be extremely durable hence the stiffness in the shifter.

      The XT shifter is hard to press (cp. to SLX/Deore) too. Same issue.

    This is the problem with pretty much all modern road and mountain bike gear: The arms race between Shimano and SRAM has resulted in both of them trying to jam more and more features into the same tiny space / motion... while at the same time trying to reduce waste. We're already WAY past the point where the vast majority of users can really benefit from these continuous "improvements". Can we not just call it good and just focus on marginal gains in quality and ergonomics over time instead of trying to constantly "innovate" to the point where the systems are incompatible within a few years... vs "the good ol' days" when you could mix and match parts almost indefinitely.

      Why ? which model, justify or expose better your opinion please. I am currently passing from SRAM to Shimano hoping the RapidFire index pull will help. I have try all possible combinations with my SRAM and it's always a mess to move the thumb and work around the Upshift lever as exactly as in this video they are the almost same position.

      Shifting on XTR is great with firm click, but Deore/SLX levers need half the pressure to shift. On a 2 hour technical trail where you're constantly shifting, my preference is the SLX lever. If you're going downhill, then you probably don't even need a shifter. ;)
