The weakness of the Devil Gems is that the earth tries to reclaim the gem along with who ever used it. So DG users sink if they are on soft or silted soil. Hard rocker surfaces are safe, but they are still being pulled down. This also makes entering caves dangerous as their curse increase the chances of a cave in, but does not confirm it.

Certain pockets of the range can have the effect of this mineral seep through the ground or the mineral can be mined directly but that also means burrowing into one of the mountains a unmarked network engulfed in darkness.

Also, while sand-ships make sense, I think there's a way to get it closer to a western aesthetic. Give the Straw Hat Bandits a covered wagon, but a massive one, big enough for people to walk around in, with multiple floors, and it's pulled by an enormous horse, like a Dinosaur-sized horse with big ram horns on it's head named "Merry." The big thing here is that you actually swap around Chopper and Franky's introductions. Instead of heading to Drum Island, home of the world's greatest greatest doctors, to take care of Nami's illness, they travel to Desert Seven, home of the world's greatest engineers, to get their wagon repaired. There, they meet Franky, who upgrades the Wagon and uses steampunk nonsense technobabble to make it bigger on the inside. Franky then joins the crew much earlier in this timeline, and is a member for all of Alabasta and Skypeia and the Davyback. They go to Drum Island when Merry, the dinosaur sized horse, gets sick. There they meet chopper, who sadly informs them that the horse is just too old and there's nothing he can do, and after holding a sad funeral when the horse dies, Chopper outfits the wagon with a massive herd of huge but not giant golden colored horses called "The Thousand Sunny." After getting the Thousand Sunny herd, this gives the Straw Hats the ability to take individual horses as transportation while the wagon is parked. Also, in this version of things, CP9 shows up on Drum Island to reinstate Wapol to the throne, as he's a useful World Government puppet, and that's how we lead into Enny's Lobby from there. We can still introduce Monster Point here, and Chopper is convinced to join the straw hats when Luffy likes him just as much after he saw Monster Point as he did before. Also, Thriller Bark could be a giant city on wheels called "Necropolis."

You could have reptile men instead of fish men and lamia instead of mermaids. Going with the cave dwellers idea there could be a giant cave system civilization of reptile men and lamia to replace fish man island. This cave system can be a way for outlaws to bypass continent spanning rift or mountain range.
Honestly I can see lamia and reptile men being something western cow boys would fear and of course want as slaves, as reptiles are better protected against the sun then most mammals, plus more verity in there looks reptile men can be based if various lizards when it comes to there overall apparence and lamia can be based on various snakes when it comes to there tails and maybe the clothes they wear?
Also, the Marry should be a massive wagon that people ride in. I do not think the ships work... on the east side of the wall. The Sunny should be a sand ship, because that is cool and will make it feel even more like an upgrade.
The Oasis that replaces alabasta has wells that have dried up. The team fixes the oasis and set everything right. Due to the water rushing back into these famous gigantic wells they become geysers and actually lifts half the team to a sky oasis. Now we follow the initial team and the following rescue team. They need to build or trick the wells into lifting them to follow.
You would have to make zorro a knight or fixed bayonet weilder. Swords can work, but part of zorro being a samurai was the whole eastern influence. With a wedtern influence you would need a western sword three axes could work. One in mouth, one in each hand. Perhaps make him an indian and give him 3 tomahawks. Sanji’s dream was to find the great geyser, a place where water is so abundant a sea of freshwater exists on the land. The geyser causes fresh sparkling water to shoot up into the sky, a perfect place for growing crops. Chopper is a jackalope Make the fishmen into werewolves, chuppah cobra, hell dogs, big foots, Sasquatches, etc. there are a lot of monsters in the americas that follow the trend of furry and on two or four feet. But keep sand mermaids in there because why not be a little fun. Make them like beautiful mermaids you’d find in the ocean, only they swim in and throughout the sand. Laboon is a Giant Sea Turtle the flippers help him move quickly across the sand and catch wind in the fins to cary him quickly across (also why haven’t we seen too many if them in one piece?) Also giants are speculated to have been in America in the past, so giants are fine in the setting. But I’m already doing a lot of the leg work so I’m a go.
If you were to transfer One Piece in a Wild West World, you would have to do some SERIOUS changes to both the story, the characters, and setting. The thing is with most of One Piece story, characters and setting is that it evokes Nautical terminologies, history to real-world Royal Navy and Pirates, setting/characters that reak Pirate aesthetic so you have to make some BIG changes to the point it would have to be a completely different story

I would advise you do some research on Appalachian Folkore: Its basically the OLD Wild West, the West that existed before the West we usually think of. It had things like Mountain Men, Feuding Families, Hillbilly Moonshiners, ballads, and Country music. Also a key component of Appalachian Folklore was Ghost stories; Tales of the strange, uncanny, and supernatural are a cornerstone of Appalachian folklore. If there a Wild West version of One Piece, I think it'll lean more into Horror imo
I honestly dont bother asking just because I think it's going to happen at some point anyway. Genre switching is one of One Piece's strengths. So I think the fact that we've done just about everything EXCEPT a western means that eventually a western arc is on the way. We just don't know when.

I think Brook should be a prospector who ended up getting trapped in a mine along with his crew of miners. He and his crew slowly starved to death over the next few weeks, but Brook having eated the revive fruit came back to life and was trapped in the mine, singing the songs that him and his crew used to sing together while they dug for gold and diamonds and for almost 50 years he stayed until the rock slide that trapped him in there eventually gave way and he took the old sand barge that he came to the mine with and the events of the Island or in this case Town of the Dead happened with Geko and Ryuma and he eventually ends up meeting Luffy and the gang.

Sanji would be a gunslinger (like his original incarnation, with some Trigun style implants/genetic mods. Usopp, a Sniper with a Rifle that fires wacky ammo. Zoro, the same with a stronger Ronin aesthetic Yonko= Emperors of the Sands Warlords=The 7 Bloodhounds

This really makes me think of Stephen Kings "Gunslinger" series and how awful he was at fleshing out the fiction he started with his short story. It was a really cool concept and the world literally had infinite potential. Instead of seas and islands you were traveling through entire worlds, but it still has that odd time/technology mash-up that, in part, makes One Piece so cool (tech from all ages except the sword and shield age...). Still had one of THEE best endings in fiction, though...
I actually loved the Dark Tower, probably except for the seventh book (how could he waste a character gem like Mordred so miserably?), but that aside it's still one of the densest, most atmospheric fantasy lores I've ever read. Roland is pretty much THE antihero, Susannah one of the weirdest and most creative characters I've ever came across in fiction, plus I just LOVED the second book for the whole doors idea... and yeah, the ending is absolutely amazing!
I think that, considering instead of islands we would have local Societies built around water sources, Navigators would be Dowsers instead, and instead of Log Poses they would carry specially made dowsing rods!
An Idea for Baratie is that it is a salon that has robotic steam-powered legs to move around anywhere. It gives Kreig a reason to capture Baratie and it would still be still One Piece like.
I really think a some sort of fantastical horse like creature being used to travel is a very One Piece like thing that they would do that also fits the western vibe than sand ships.....it would also hurt so much when we reach the western equivalent of water 7/ ennies lobby
Here’s how I would change from your concept: First, devil fruits will make you weak in the heat, forcing Luffy to stay cool in a scorching desert. Second, I think the Grand Desert should be behind the Red Line mountain range; not only is this easy but also makes sense as a rain shadow desert. Next, I would keep Zoro a samurai, it makes sense historically. Finally, I would make the Going Merry a horse pulled wagon, the horse won’t die btw.
I think a massive mountain range that could separate the east from the Grand Desert could act as a Red Line with a narrow pass or gap acting as a form of Reverse Mountain. This gap would be hard to pass though as it would constantly be fought over by different powers and outlaws to control it and act as the Grand Desert's first challenge.
Maybe it would be called the "Grand Mirage Desert" the mirages and stuff would make the unpredicability of the Grand Line. Also New World could be called, "New Frontier". Sky Island would be dope in a western theme. Also East Blue could be the original colonies. I was unsure about the sand part ( because like shoes would negate the weakness till you said it would behave like quick sand for devil fruit weakness ) as for none devil fruit users not wanting to fight on sand like you said unstable ground but also hot as hell. Side note Crocidle would need a rework since his devil fruit power is dand. Maybe for Fish man island it could be cave man caverns or lizard man caverns ( instead of water being the danger it's darkness and sand ). Thriller Bark would be very interesting could use allot of cowboy ghost stories, maybe some Mexican day of the dead influences or maybe some Native American influences too who knows. Pirates could be outlaws, marines be the law enforcers, and instead of the sea/grand line it can be a large expansive desert called the 'Grand Expanse', with the islands being actually large oasis's where towns and what not thrive while still be in a sort-of isolated state because of the desert.
You forgot about the sea kings in the outer section to the gran line, they prob be giant worms like in Dune or something and trains would probably be transport mostly instead of boats.
One proposed additional detail, the reason the Grand Desert needs to be traversed by sand ships is because the sand is very loose; it's practically all quicksand, barely covered holes and sandworm tunnels (praise Shai-Hulud) just waiting to colapse underfoot. Anyone could flounder and become traped, it's just that the Will of D (or whatever keeps the sand loose) causes Devil Fruit users to be unable to do anything when they touch it, making it much more deadly for them.
In terms of devil fruit weakness i felt it was obvious to have it be Dehydration. Some lore could state that the idea is that if you let the fruit dry up you cant use its powers.
This reminds me of a fanfiction in french that I read long ago, that was essentially a retelling of One Piece as a western. What I remember most vividly was the author's version of the Davy Back Fight, featuring horseraces and a dance contest. It made me want to try and find it again so I could read it XD

Actually this has been done. In 2000 there was a Shonen Jump manga released called Gun Blaze West. It was done by the same guy who made Rurouni Kenshin (yeah...). It was basically a One Piece knockoff with extremely similar characters and settings. It only lasted 3 volumes before getting cancelled and falling into obscurity.
You know there was a short manga series several years back called Gun Blaze West that made me think of a cowboy western One Piece in terms of it's main character looking for adventure in a mysterious land and the setup.
When it comes to the grand line variant my first thought was the Grand Railroad. A massive sprawling web of railway lines that stretch from the east to west. So instead of ships for travel you would have trains. The danger of the railroad could come from how the farther west you go the more wild and overgrown the railroad would become leading to frequent attacks from animals and flora. For train combat you could have it that the main lines are so big that multiple trains could run alongside each other which would also add some mystery as to what used to run on those tracks to warrant such massive tracks. Finally the log pose could act as a guide to various train stations from which towns and civilizations could build around. Might not be a perfect idea but I think it could fit in a more western themed one piece.
What I always wondered: how does one get back from the Grand Line to one of the Blues? Esspecially as a pirate like Zeff? This was adressed as far as I know.

the one thing which kinda stands out is the idea of turning the fish-people into mole-men, because that is not really wild west like, and more modern sci-fi. I know this could be awkward if done improper, but I think Arlong and his crew would become heavily based on Native Americans in this scenario, which would fit in both with the genre as well as in terms of story. We could still have the dark history behind their people for example, and it would help to establish parts about the world passively, like explaining that every settlement the Straw-outlaws travel to was founded by settlers from outside the grand desert who originally came in to find treasure, but ultimately just settled down near a water supply because the way back home was impossible.
I have a gift for writing long running series. I have 11 total in mind im working to release And I wrote this exact story on accident. Before I even watched One Piece. And then I watched One Piece. And then I had to rewrite literally more than HALF of the series. Even in recent chapters Oda introduced something i wanted to do and had to scrap. It's literally about a dude who signed a contract with the Devil to get a superpower and his journey to the Final Frontier.
The vast open oceans should be replace with a sprawling deserts with island-like mesas and plateus with towns and villages and unique biomes on each one. sand act like quick sand for devil fruit users, they cant get out without help and will quickly sink into them once setting foot onto sand The grand line is replace with the grand trail that cuts through the heart of the frontier filled with hostile outlaw or bandit crews, bounty hunters, and world government's armies (marshals or generals replace admirals for that)

The merry being a big wagon that eventually breaks down to be replaced with a sandship of some sort works quite well, though i prefer automaton
The Oasis that replaces alabasta has wells that have dried up. The team fixes the oasis and set everything right. Due to the water rushing back into these famous gigantic wells they become geysers and actually lifts half the team to a sky oasis. Now we follow the initial team and the following rescue team. They need to build or trick the wells into lifting them to follow.
You would have to make zorro a knight or fixed bayonet weilder. Swords can work, but part of zorro being a samurai was the whole eastern influence. With a wedtern influence you would need a western sword three axes could work. One in mouth, one in each hand. Perhaps make him an indian and give him 3 tomahawks.
Sanji’s dream was to find the great geyser, a place where water is so abundant a sea of freshwater exists on the land. The geyser causes fresh sparkling water to shoot up into the sky, a perfect place for growing crops.

Laboon is a Giant Sea Turtle the flippers help him move quickly across the sand and catch wind in the fins to cary him quickly across (also why haven’t we seen too many if them in one piece?)
Also giants are speculated to have been in America in the past, so giants are fine in the setting.

I think for Zoro to work, the "Wandering Samurai" aesthetic has to be cranked up, like the Way of the Samurai video game. Like Post-Timeskip Zoro.

If you were to transfer One Piece in a Wild West World, you would have to do some SERIOUS changes to both the story, the characters, and setting.
The thing is with most of One Piece story, characters and setting is that it evokes Nautical terminologies, history to real-world Royal Navy and Pirates, setting/characters that reak Pirate aesthetic so you have to make some BIG changes to the point it would have to be a completely different story
So what would be better fitting with the Western aesthetics and terminologies then? I am curious of your alternative.

I love this idea. I’m glad it came out of nowhere! One Piece but Western Cowboys sounds like a great series. The Devil Fruits that will be super interesting and I like the design for Luffy.
I would advise you do some research on Appalachian Folkore: Its basically the OLD Wild West, the West that existed before the West we usually think of. It had things like Mountain Men, Feuding Families, Hillbilly Moonshiners, ballads, and Country music.
Also a key component of Appalachian Folklore was Ghost stories; Tales of the strange, uncanny, and supernatural are a cornerstone of Appalachian folklore.
If there a Wild West version of One Piece, I think it'll lean more into Horror imo
I honestly dont bother asking just because I think it's going to happen at some point anyway. Genre switching is one of One Piece's strengths. So I think the fact that we've done just about everything EXCEPT a western means that eventually a western arc is on the way. We just don't know when.

The Wild West culturally invokes a lot of the same feelings and romanticized ideas of freedom and adventure that is at the heart of One Piece so it would work really well.

I think Brook should be a prospector who ended up getting trapped in a mine along with his crew of miners. He and his crew slowly starved to death over the next few weeks, but Brook having eated the revive fruit came back to life and was trapped in the mine, singing the songs that him and his crew used to sing together while they dug for gold and diamonds and for almost 50 years he stayed until the rock slide that trapped him in there eventually gave way and he took the old sand barge that he came to the mine with and the events of the Island or in this case Town of the Dead happened with Geko and Ryuma and he eventually ends up meeting Luffy and the gang.

This really makes me think of Stephen Kings "Gunslinger" series and how awful he was at fleshing out the fiction he started with his short story. It was a really cool concept and the world literally had infinite potential. Instead of seas and islands you were traveling through entire worlds, but it still has that odd time/technology mash-up that, in part, makes One Piece so cool (tech from all ages except the sword and shield age...). Still had one of THEE best endings in fiction, though...
I actually loved the Dark Tower, probably except for the seventh book (how could he waste a character gem like Mordred so miserably?), but that aside it's still one of the densest, most atmospheric fantasy lores I've ever read. Roland is pretty much THE antihero, Susannah one of the weirdest and most creative characters I've ever came across in fiction, plus I just LOVED the second book for the whole doors idea... and yeah, the ending is absolutely amazing!

I think that, considering instead of islands we would have local Societies built around water sources, Navigators would be Dowsers instead, and instead of Log Poses they would carry specially made dowsing rods!
An Idea for Baratie is that it is a salon that has robotic steam-powered legs to move around anywhere. It gives Kreig a reason to capture Baratie and it would still be still One Piece like.

Here’s how I would change from your concept: First, devil fruits will make you weak in the heat, forcing Luffy to stay cool in a scorching desert. Second, I think the Grand Desert should be behind the Red Line mountain range; not only is this easy but also makes sense as a rain shadow desert. Next, I would keep Zoro a samurai, it makes sense historically. Finally, I would make the Going Merry a horse pulled wagon, the horse won’t die btw.
I think a massive mountain range that could separate the east from the Grand Desert could act as a Red Line with a narrow pass or gap acting as a form of Reverse Mountain. This gap would be hard to pass though as it would constantly be fought over by different powers and outlaws to control it and act as the Grand Desert's first challenge.

Maybe it would be called the "Grand Mirage Desert" the mirages and stuff would make the unpredicability of the Grand Line. Also New World could be called, "New Frontier". Sky Island would be dope in a western theme. Also East Blue could be the original colonies. I was unsure about the sand part ( because like shoes would negate the weakness till you said it would behave like quick sand for devil fruit weakness ) as for none devil fruit users not wanting to fight on sand like you said unstable ground but also hot as hell. Side note Crocidle would need a rework since his devil fruit power is dand. Maybe for Fish man island it could be cave man caverns or lizard man caverns ( instead of water being the danger it's darkness and sand ). Thriller Bark would be very interesting could use allot of cowboy ghost stories, maybe some Mexican day of the dead influences or maybe some Native American influences too who knows. Nami's dream can stay the same. IDK how punk hazard, dressarossa, whole cake island and wano would turn out but damn I am surpriseed no one has attempted this before.

Pirates could be outlaws, marines be the law enforcers, and instead of the sea/grand line it can be a large expansive desert called the 'Grand Expanse', with the islands being actually large oasis's where towns and what not thrive while still be in a sort-of isolated state because of the desert.
You forgot about the sea kings in the outer section to the gran line, they prob be giant worms like in Dune or something and trains would probably be transport mostly instead of boats.

One proposed additional detail, the reason the Grand Desert needs to be traversed by sand ships is because the sand is very loose; it's practically all quicksand, barely covered holes and sandworm tunnels (praise Shai-Hulud) just waiting to colapse underfoot. Anyone could flounder and become traped, it's just that the Will of D (or whatever keeps the sand loose) causes Devil Fruit users to be unable to do anything when they touch it, making it much more deadly for them.
or devil fruit users start turning to stone once they touch quicksand so they'd have to avoid it.

In terms of devil fruit weakness i felt it was obvious to have it be Dehydration. Some lore could state that the idea is that if you let the fruit dry up you cant use its powers.

This reminds me of a fanfiction in french that I read long ago, that was essentially a retelling of One Piece as a western. What I remember most vividly was the author's version of the Davy Back Fight, featuring horseraces and a dance contest. It made me want to try and find it again so I could read it XD

Actually this has been done. In 2000 there was a Shonen Jump manga released called Gun Blaze West. It was done by the same guy who made Rurouni Kenshin (yeah...). It was basically a One Piece knockoff with extremely similar characters and settings. It only lasted 3 volumes before getting cancelled and falling into obscurity.
Western One Piece will be set on 250 Million Years Ago during the time of Pangea Continent still exist.
You know there was a short manga series several years back called Gun Blaze West that made me think of a cowboy western One Piece in terms of it's main character looking for adventure in a mysterious land and the setup.

When it comes to the grand line variant my first thought was the Grand Railroad. A massive sprawling web of railway lines that stretch from the east to west. So instead of ships for travel you would have trains.
The danger of the railroad could come from how the farther west you go the more wild and overgrown the railroad would become leading to frequent attacks from animals and flora.
For train combat you could have it that the main lines are so big that multiple trains could run alongside each other which would also add some mystery as to what used to run on those tracks to warrant such massive tracks.
Finally the log pose could act as a guide to various train stations from which towns and civilizations could build around.
Might not be a perfect idea but I think it could fit in a more western themed one piece.

Though sandships are cartoony, i think itd be hilarious to have MASSIVE wagons. That would have a massive open area and then a equally massive canvas covering the other parts of it. Basically allowing the crew to share a "ship" but itll look silly af when 2 wagons that are massively wide or long or BOTH are side by side attacking eachother.

I love this idea so here are my thoughts it starts after the capture of the King of the Outlaws Gold Roger who was hung on the gallows but before that he stated that in the far west is his treasure which started the Great Gold Rush, instead of Log Poses I see them being called Oasis Rods which are dowsing rods that act as compasses, Sanji in his original concept was going to be a duel gun user so keep that along with his kicking, instead of just 1 sea train there could be several Wagon Trains that go between towns, instead of Fishmen / Merfolk I see them being replaced with Sand Tribe that being a race of indigenous people who can go through the sand like a fish while to replace Sea Kings they should be Mongolian Death Worms & Sand Sharks, & for Chopper I think he would be a human with a Devil Fruit to alter his body but he rides a horse named Tony

the one thing which kinda stands out is the idea of turning the fish-people into mole-men, because that is not really wild west like, and more modern sci-fi.
I know this could be awkward if done improper, but I think Arlong and his crew would become heavily based on Native Americans in this scenario, which would fit in both with the genre as well as in terms of story. We could still have the dark history behind their people for example, and it would help to establish parts about the world passively, like explaining that every settlement the Straw-outlaws travel to was founded by settlers from outside the grand desert who originally came in to find treasure, but ultimately just settled down near a water supply because the way back home was impossible.

I have a gift for writing long running series. I have 11 total in mind im working to release And I wrote this exact story on accident. Before I even watched One Piece. And then I watched One Piece. And then I had to rewrite literally more than HALF of the series. Even in recent chapters Oda introduced something i wanted to do and had to scrap. It's literally about a dude who signed a contract with the Devil to get a superpower and his journey to the Final Frontier.
