Imma be honest, Mona's current design is better. This one looks kinda creepy to me, and far more devious. The current one looks far more cute honestly, and makes him a TON more likeable in my eyes.
It's the head for me. Keeps the unhinged look but since the concept had a smaller head it also looks less goofy

Tbf, in Persona 3 and 4 their clothes never changed. Atlus probably thought the phantom thief outfits not only looked cooler than Shujin's uniform but also makes a ton more sense with the story
The early concepts are very much in line with the past persona games. However I understand why they chose to go the direction they did. As they settled on the gameplay style and general look of the game as a whole it likely lead to the character designs being reworked to fit in with the world as it existed at that point in development. For instance, looking at the concept art the characters likely would have had lighter hair with sharper silhouettes whether it be through their school uniforms or phantom thief attire. This looks nice at first glance and I think it could work in p4 or p3 as it follows those games styles closely. However in p5 the world and style they went for is much more pop art. Thus having the characters have looser shapes and bolder colored hair and cloths helps sell the style of the game as a whole.
Fun fact: the reason Kasumi was drawn with jokers mask is because she was supposed to be playable as a FeMC but Atlus changed their minds about it because of P3P
For anyone who want to know Haru design.. she didn't change much expect instead of wearing the pink puff sweater (?) she wear the normal Shujin black jacket uniform
Yoshizawa's early design which had a heart hole on the shirt is hella cute
im so pissed that ann was done that dirty. she could've had an awesome slick outfit but now she looks like she has a trashy valentines day costume
That, and Ann and Makoto both repeated talk about how much they dislike their outfits. Why give the characters outfits they dislike?! I understand the outfit symbolizes their will of rebellion but wouldn't they get outfits they actually like?

She was not. A completely different character separate from Makoto was gonna be the tactician of the Phantom Thieves, but that character ended up being mixed with early development Makoto to make the finished Makoto, and the design of that cut character was recycled for Hifumi.
It's so sad, only hope is for a mod to come out to replace her model
I feel if they go with those designs it would feel a bit old school and serious.

Since you cut out Haru, I’ll just throw out that her design seems to be reworked from Wakaba’s concept art (or at least share a similar hairstyle).
Dayum I would've loved concept art Morgana. Those eyes and the more slender build really add to the vague nature of his origins, and I actually feel that design looked more androgynous than femine, in a good way. Just would've loved the slightly menacing cat guide vibe, looks like it could've had a Mew type character rather than the more mascot esque end result. Morgana kinda feels like teddy but less interesting, that other design could've spiced it up.
Would love to see mods of these characters remade as their concept art

For Ann's current outfit design, I wonder why they didn't make her outfit having mixture of black and red rather than plain red, have some frills or lace in the outfit and rather than those atrocious pink dish washing gloves, it could've been a stylized, maybe lace, black and red gloves with rose patterns. After all, she's a model and also her concept is based around "femme fatale"/"rose with thorns", so I would assume that her outfit should've been feminine+sexy(not the revealing kind of sexy)+fiesty+powerful.

luckily for you i’ve owned the art book this is from for a few years now! some sketches include; her with a ponytail (or short braid, it’s sorta unclear bc it’s a sketch) and a flowery headband with the front most portion of her hair down, her with an open cardigan and a tie, and her in a uniform that more closely resembles joker than the base female ones, but the most drastically different is her with short straight hair short and bangs, paired with a high collar empire waist blouse(sorta mori influence?) unfortunately none of her sketches are colored. wish i could show the image because it’s pretty cool. (bonus: akechi was supposed to have a middle part and wear the school uniform)

I like the release designs. Sure, Yusuke looking like the P2 protag would definitely have been cool (heck, iirc there were a bunch of theories about exactly that for a while) but it was probably for that exact reason they changed it. Yusuke’s his own character. The current character designs couples with the glitzy atmosphere of the game really make the characters pop in a unique way. If they kept the darker aesthetic, then it would just be (atmospherically at least) more similar to P3. Each persona game has been stylistically diverse for each other, and that’s why each game is looked back on so fondly. Every game is very much its own experience, and I rather like that.

I love Futaba's final design, the Japanese-street-styled gamer nerd girl look is a perfect fit on her. But I would like to see her in some goth attire similar to her concept art. Even if it were a DLC outfit I'd probably pay for it immediately.
Only one I agree with is Ann's Phantom Thief outfit. I never really used her because I always felt her design was a little barebones, especially when compared to literally every other members and that design would've been amazing. Literally anything would be better then the one ingame.
