    I mean, for f*ck's sake this is a brilliant video. This is what happens when an engineer rebuilds lower unit. I don't know much about the actual rebuild process (which is why I stumbled on this video), but - if anything - this video shows the value of having an impeccably clean work area. This dude's doing this rebuild in a carpeted room! Excellent video, Michael!

      Most important thing if choosing heat is to ensure you don’t burn yourself nor damage the outdrive case.
      Heat can be an incredible tool in DIY projects like this. 😁👍🧰

    I agree these are the best comprehensive videos along with excellent camera work. I reinstalled a bearing assembly and did Not put 210 lbs of pressure on the torque and put oil in to check leaks and it was bubbling through as I looked down into the cavity. Will the torque of 210 lbs solve this problem or need I look elsewhere? It is seated all the way in.

      My boat has twin Mercruiser 3.0 litre engines on Alpha One Gen 2 out drives. They run in opposite directions. I stripped the boat over winter for renovation work, but fear I may have put the drives back in transposed positions. I have since lost forward drive on one side and the gears are grinding. Apparently, Alpha One's have weak reverse? Have you or any of your community heard of this? What could have broken?

      Thanks for the reply, haven’t worked closely with twin outdrive setups in the recent past. Is it more of a humming, rattling, or knocking sound?
      Weak reverse can be as simple as a friendly adjustment to your throttle cables.
      You’re spot on though, alpha Gen 1(2) drive reverse has never been incredibly responsive however it has always got the job done.

      ​@@DIYwithMichaelBordersI would describe it as quite a rough, grinding gears sound. I did try disconnecting and directly operating the shift cable which goes to the outdrive and it won't hold in forward gear, just makes the noise. So I suspect damage to the gear components inside. Could be a dog clutch problem from what I have read. Looks like I may need to dismantle lower unit as you did. Your video will be a massive help, thanks again Michael 👍

      Thanks for the quick reply, taking apart lower unit will be best. Getting the lower unit cleaned up with new seals and bearings will hopefully be all you need…however if you find any imperfections or damage to the gears, you will want to replace those as well.

    Hello I love your videos, trying to help a friend out with his 0F239081 alpha one gen 2 water tubes were completely destroyed and going to replace but I can’t locate the tube for the speedometer. Not sure where it is but must’ve broken at some point by previous owner. Do you have any info on it

    This is way over the top for a DIY and I doubt that even a single person would try this unless you are a Mercruiser mechanic in a repair shop. The mechanic’s fee for a job like this would probably approach the cost of a new outdrive. I would rather buy two new outdrives than to even attempt a job like this.

    Do you have a video on shimming the upper and lower gears? Whithout shimming after installing new gears and bearings it could lead to a catastrophic failure.

      Thanks for watching, you are spot on. Following your exact serial number service manual for the shimming process is a must.
      We don’t have a video showing shimming at the moment.

    Place the water pump key on the shaft then slide the impeller down the shaft and Seed it onto the key. Then take the housing and as you slide it down on top of the 77th on top of the impeller turn the shaft that will make the impeller go up inside the housing much easier than doing it the other way

    We’re you taking the bearing carrier nut off by turning c-wise or cc-wise? Do you have an approximate cost for everything you replaced? Great video btw.

      Thanks for watching, we removed bearing carrier retainer nut by turning counterclockwise.
      If you don’t already own the required tools, you can plan on spending roughly $2k after all said and done with brand new OEM parts.
      Most will sell their tools on eBay at the end and get a few hundred bucks back however we keep our tools for our next set of DIY videos for the community.

      That’s for OEM parts which we always personally purchase…unless the specific OEM part is no longer available.
      Aftermarket rebuild will be hundreds of dollars cheaper.

      Outboards always perform in a uniquely different manner when out of water as we have all leaned. You may need to adjust your shift cable or it might need a new lower unit prop shaft gear and clutch-dog.

    Assuming the diameter inside the lower unit is about 3.5 inches and putting 25 psi inside would only give you a pushing force of about 240 lbs. I doubt that would be enough to be of much help. However the hissing was helpful since you knew you were loosening the carrier. Good result anyway.

      As far as quoting out a project like this…you will find that most marinas will have the same if not very similar prices…roughly a few grand high end…🤔
      The trick becomes finding the right marina that will to do it right with OEM parts and not over-charge you. Keep us posted on what you find.

    Michael I have the same problem with overheating and the copper tube came out with the lower what did you call the plastic melted housing up inside the upper unit? I am tempted to torch it to melt remaining plastic as the bolts are not accessible now due to melting...did you ever figure out why your unit overheated with a good impeller? thermostat? clogged risers or lines? good work showing all the gory details!

    mike, had my lower unit replaced 2 seasons ago with used lower they said they pressure tested it. this fall i decided to check for water and was half full with water,,,? what do you think my leak problem would be?

      Good morning ☕️
      A few things come to mind. Do you notice any cracks on the lower unit that would allow water to sneak into case and mix with gear oil? If so, you would unfortunately need a new lower unit.
      If no cracks, which would be a good thing…check to see if your flathead screw that secures into lower case (where you insert gear oil) is not loose or damaged. It may be a great time to install a brand new gasket on that flathead screw to help create that watertight seal.
      After that, direct your attention to the prop area. We recommend removing your prop and inspecting the internal bearing carrier and seals. Below is a link to our video showing how to remove prop.

      If you see any signs of damage or fishing line tangled inside bearing carrier…chances are water is leaking through the bearing carrier seals and into case.
      If that’s what you find, we recommend removing bearing carrier and replacing seals. Please keep us posted.

      Referencing the drive shaft, retainer nut, gear and bearing…once everything is put back together and properly torqued, yes…there should be an ever-so-slight amount of play present when pulling up on the shaft. 👍

    Wood you happen to know What would cause gear oil to leak out of that little tiny wep hole on side of case I believe that little hole is used to drain out water but it’s leaking out oil

      Great question and we appreciate you asking. That indeed is your drain port to drain all your gear lube out of your outdrive.
      Behind that screw is a gasket. The gasket helps create that watertight/oil tight seal to prevent any gear lube from leaking out.
      Over the years, the gasket fails and begins allowing gear lube to leak out. Replacing that gasket with a brand new gasket will solve issue.
      Keep in mind after you remove that screw, it’s best to fully drain outdrive followed by installing new gear lube.

      Sorry, I’m talking about the little tiny weep pole on the right side of the case not the drains screw if you’re standing in front of the prop, it’ll be on the right side of the case I got oil leaking out of that

      Thanks for the reply. Was the outdrive recently serviced? Possibly too much gear lube put into drive and an internal seal has failed and oil is now mixing with water as it is streaming out of hole.
      The weep hole is specifically designed to drain water from drive cavity. If outdrive cracks or seals fail, oil can sneak into the cavity that water is extracted from.

      Thanks for the follow up. Honestly, bearing carrier seals are likely the failure point causing gear lube to drain out of the water weep hole.
      If you have an alpha one Gen 1, it’s gear lube. However if you have a Gen 2 or bravo drive, you have the additional oil hose feeding through hull and into outdrive transom.

    I had a guy do my bottom end he said the ring was inside and he could get it to go back together without removing and reinstalling the ring onto the shaft... is this true or should I be considered? New to the boat world please be gentle with me lol...

      Thanks for watching, that’s very possible depending on the age and overall condition of the internal parts.
      At any point if the lower unit allowed water into areas that it’s not supposed to be…well…bad things happen.

    Question, at th-cam.com/video/qxvL_KgO7ho/w-d-xo.html (1:42:43), you mention lubing the inner seal, or top portion of the impeller. My impeller kit does not have a seal there, nothing between the plastic housing and inner steel impeller sleeve. Is my kit missing a seal? It looks like there is a pocket for a seal to go there. Does anyone know?

    Michael, I am wondering what year your lower unit is. I am rebuilding my 1990 and the drive shaft you have, has a grove for a O ring on the shaft. The shaft I got does not have the place for and O ring to go. Does it matter if I have the O ring or not?

      Thanks for watching Steven, ours is a 1989 alpha one Gen 1. The upper drive shaft o-ring seats inside the bottom of the vertical gear which is installed in the upper unit.

      Marineengine.com
      Scroll down and select Mercruiser. Enter in your outdrive serial number and select search.
      Select the lower unit schematic that shows your driveshaft and reference item number in picture. Take that number and scroll down to see the exact OEM part number for your exact shaft. Keep us posted. 👍

      We appreciate the follow up. The larger shims (if the same size as your u-joint and bearing assembly) will be inserted into upper unit and pushed flush to rear lip prior to installing u-joint assembly.

      ah ok.. because a mr. I said that shims were needed for the lower bearing gear and for the upper bearing pinion shim at the top for straight alignment
