If we have an armor layer for each limb, we double the number of sprites and the layers to draw for each character. If the armor is a single additional sprite not divided by limbs, then we have to render a spritesheet for every combination of missing limbs
I do think this may be the best approach. Armor will need to be separate sprites anyway if you wish to have customizable characters, such as differing skin tones etc, as not all armor will cover the entire respective body section (I presume). Leg armor can be a single entity but separated into three sprites (left leg, pelvis, right leg) to dynamically hide the leg sprites depending upon limb existence. Same with torso armor (left arm, torso, right arm).

A regular 3d character with a pixel shader would look so god damn close! And that wouldnt prevent your from cutting limbs in any way :)
Yeah you're right, and if I ever got to the point that I could expand my team and have a dedicated 3d artist then I would consider making the switch, but right now I'd rather struggle with this than struggle with making models that are optimized for geometry and textured properly
Time to complain about chaps. They don't protect the goods. I think if the character had some basic clothes, undergarments, or whatever, having torso armor and leg armor (like greaves) isn't such a bad thing really.
