    This might be a year late, but it might help someone in the future. Your timing was correct before disassembly. I ran into the same problem. What nobody mentions anywhere except a single thread on M3cutters forum is: when the engine is shut off, the VANOS retards the position of the exhaust camshaft to a fully closed (clockwise position). This is done to make the engine start easier on next ignition. If you want to check the timing you have to remove the front cover of the exhaust camshaft on the VANOS unit (held by 3 bolts) and this will release the oil pressure. Then you take a 24mm open ended wrench and manually return the exhaust camshaft to a fully open position. This means pulling it counter-clockwise or towards yourself if you are hanging over the right side of the car (passanger side for US/EU and driver side for UK/Japan). It takes quite a bit of force but you will see the alignment hole on the exhaust camshaft come into the vertical position and you will be able to push the alignment pin through it. Also, the eBay tools are not the best and the original isn't too expensive at 130-150 EUR. I bought both of them and compared, even the alignment pins are 0.2mm off on the ebay ones and the lower parts that sit on the head are nowhere near flat. VANOS can compensate for slight misaligment but better to use the original tool. Also, BMW manual says to never push both pins in. The way to do it is push through one hole, pull out and then push through another. I guess this is because of possible seazing due to chain tension etc. Also, once you return the exhaust cam - turning the engine CW has to be done for another rotation (two) in order for the chain tension/slap from rotating in the opposite direction not to affect your timing.

      Yes I got this, when I started experimenting with timing of the engine. The other double vanos engines like M54 is not like that, which got me confused for a long time. But after a lot of investigating I saw, that this is how it works. Especially after I have done several more S54 after that. They can't be all out of timing right :D

      Thank you for this info. I knew some of it, but not in so much detail. ECS running sells this timing kit too, not only ebay or Amazon. How much of an error will 0.2 mm give? Accoding to my calculations - about 1 degree max. May be In wrong?

    Good video Crank , obvious the guy did not know what he was dealing with and good for you to get a good S54 engine from the UK at a cheap price , so for you my friend its a win win and better for us to watch you do your magic 😁😁😁

    Just thinking ahead, If engine is on the car and rocker arms cant be removed, I am assuming once cams are out you can move on to removing head bolts and pull the head out, then worry about rocker arms - correct?

      You can remove the cylinder head, wtihout removing the rocker arms shafts. You can remove the rocker arms shafts while the engine is in the car also, in the video is shown on the back, but you can do it on the front also.

    This is way to late but there was nothing wrong with your Vanos you should have used a 8 mm open end wrench to loosen the splined shaft in order to pull the Vanos off
