How to remove the lower unit on a Mercury outboard motor

  • This video will show you have to remove the lower unit and change the water pump impeller on a Mercury outboard motor. I did this on a 1984 20hp Mercury electric/manual start.     I just spent the better part of the afternoon trying to figure out why my lower unit won't drop. Just got home and found your video. Thanks so much for posting this. My motor looks just like yours and now it all makes sense. I will have another crack at it tomorrow.

    So glad I found this video. We tried changing the impeller on my 25 HP on weekend but the lower unit wouldn't come off and was about to take it to shop. Didn't realize had to remove the screw to the shift link. You saved me a pile of money. Cheers and thanks again.

    I am sure that this video may pertain to SOME Mercury outboard engines, however I'm glad I preceded to another video when I saw you were working on a smaller engine. Mine was much easier, just removing 5, 15mm nuts and washers after draining the lower unit oil. My engine was a 2002 75hp 2 cycle.

    MARINER 25HP MYSTERY SOLVED.This was just great. I have an Australian Market Mariner 25hp. It has the same configuration for lower case and most important to find were to disconnect the shifter. Thanks for this video buddy.

      This is what intrigues me: I see the bolt that is used to secure the anode. As seen on your video, there is a little hole in the lower unit right over this bolt. I just don't think I can fit an helix key through that hole to tighten the bolt on the anode. Would be perfect but hole seems too small. What do you think?

    thanks for the video,went to drop the leg on my 1998 25hp merc us model, then saw the shiftier shaft ,now i know how to disconnect it

    I just reinstalled the lower unit on my 18xd and reconnected the shift rod but when I turn the shifter to forward or reverse the rod isn't going up or down. Is it only supposed to move up and down while the motor is running, is something broken, or did I just not connect it right. I pushed the pin back through the rod and reinstalled the screw while in neutral.

    great video... ive got a 1999 25hp mercury that when in reverse jumps out of water and when in F or N its locked. iv heard theres a trick to putting the lower unit back on correctly for it to lock in R and be unlocked in gear incase of underwater obstruction. thanks for any advice.

    Thank you for the awesome video. I've a 1985 Mecury 50HP, model Model Number 1050525, serial A158413. Do u think the way to detach the shift linkage is the same yours, where the shift linkage seemed to reside behind the carburetor?

    Taking propeller off and when I put it back on I dropped the carter pin down into the lower shaft. Can that damage anything? Do Ineed to take it apart to remove it

    Thanks. My 8.0 was a little different but similar enough that this vid made it like I'd removed it before. That top rod connector was the part I was overlooking. Wish it was as clean as yours. Mine was a total pig inside there.

    I have a 9.9 hp Mercury 4 stroke...I removed the bottom 4 screws and dropped the unit about 6 inches, but it would not come completely off. Do i have to remove the screw from under the cowl also ? Thanks

      I think that that one is like my 15hp Mercury. You still have to disconnect it from the top of the shift link rod like shown on this video, but that kind doesn't have a screw on the key. You just have to lift up on the front part of the key that faces towards the front of the motor and it will unlatch and then you can pull the key straight out. I used a flat head screw driver to lift the front of the key to unlatch it. Let me know if it works.

      Yes, but you'd have to change the drive shaft, extension mid section, water intake tube, and shift link rod.

    Nice video. I have the 1978 version on this motor. Anode got loose on lower unit and prop was touching it. Looks like back in position now but still a bit loose. How do you change the anode? Thank you

      The anode should be attached by a bolt or screw. Just take it off and replace it. They are usually around $20 for a new one.

    I have a 1983 40hp mercury. Does the shift linkage/lower unit come apart the same way? Wanting to replace impeller, but not sure how to get there.

      I'm pretty sure that on that motor, it'll just slide out once you take off all of the bolts on the lower unit. I think that there's 5 bolts on that lower unit that needs to be removed before you can drop the lower unit. Usually there's a hidden bolt under the trim tab, it kinda looks like a small skeg under the fin, but not sure if yours will.

    Awesome video!!! I just acquired the same exact 20HP motor, had foot off in 10 minutes flat... thanks to your video! - Lower end oil looks like choco-milk, and she jumps gear at bout 1/2 throttle, guessing forward gear is worn maybe?

      Happy this video is helping so many people. Might be an adjustment of you're lucky. These Mercury's have the shift connected to the throttle. If you turn it to much, it will go into gear.

    Thanks for the video helpful. Down here in Australia. Running a 25hp Tohatsu. Thought your video might help in freeing up the steering via the tiller. It is very stiff. Looser after I tried to pack the shaft with marine oil through the top screw but still stiff. Any tips? Cheers from down under.

    great video brotha let me ask you a question. my outboard was running fine but i decided to take off the lower unit and change the water housing and the impeller. i put the lower unit back in place but now i turn the key to start it and it makes no noise or even hear the choke engage nothing, its like the battery is dead. all the gauges work i tried it with three marine batteries fully charge and nothing. when i took of the lower unit i put i shifted it in forward and left it like that. could an unbalance shift linkage cause this or do you suspect is something else ? if you have any suggestion or ideas of what i can do before i take it to the pros and waster $$ on something i can fix or adjust by myself i would appreciate it . it a 2003 mercury 75 hp two stroke.

    I got same similar 25HP tiller short shaft approximate 92-95 Mercury .
    I got the complete power head / ENGINE ALREADY off . ONLY THE HOUSING REMAIN . Shifting cable is free .
    My lower unit still won't come off THE MID SECTION ! It's moving kinda tightly but won't slide out ! Something else I am Missing OR forgot to remove ?
    HELP .... HELP..... HELP .

    If the lower unit gear oil is a milky color, yes, you have to take off the lower unit to change all of the seals down there. One of the seals are under the water pump housing where the shaft goes into the lower unit.

    I have a Mercury 6hp 4 stroke given to me for free. previous owner left it in water and the lower unit, and up half way the shaft cover is completely chewed away. Surprisingly i was able to undo the bolt , and then the entire shaft housing came apart. I just can't figure out how to remove the entire shaft to replace it.

    Thanks for the video. I followed your instructions and now that everything is back in, the prop doesn't engage. The motor runs, it clicks normally in forward, neutral, reverse but prop doesn't spin. Any tip? Thank you!

      BayArea D-BO I think I didnt screw the shaft deep enough into the housing. Also realized that you can also screw it a little too far in.

      Picard 80 ya, that shift link rod screws/unscrews into the lower unit. I don't twist that shift rod once I drop the lower unit. I also verify that it's shifting like it should before bolting the lower unit back on. I'll put 1 bolt back in there to just hold it in place to test it, if everything is still good, then I completely bolt it back on.

      Picard 80 with the lower unit off, you can pull up/push down on the shift rod to make sure it's shifting also.

      BayArea D-BO Yes. All shift well now. I realize the screwing part and then tighten it as much as I could expecting this to have a hard stop - until the motor wouldn't start anymore ... Looks like you have to find the right balance between tighten the shaft too much and too little while ensuring it shifts. Hopefully I didnt break anything and all will work good.     I removed the lower unit from my 1986 25 hp but didn't disconnect the shift rod at the top. So does that mean I have to disassemble the lower unit to get the cam assembly, shift back in correctly?

      +BayArea D-BO I removed the shift rod from motor and put it in the lower unit. I was able to shift to Rev, N and For. Put the lower unit back on no problem So I think I'm ok. Thank you for your response and for the video as well.

    Quick question, can I swap a 15" leg off of a 7.5 and install it on a 9.8 (currently a long leg). Both motors are the same vintage, early 80's im guessing

      Yes, but you'd have to change the drive shaft, shift link rod, water intake tube, and maybe the midsection extension piece.

    I have a question, do you have to change it to Forward on your gear or leave it in neutral, also last question should you lube the shift bar before you put it back ..thanks

      Miguel Palacio on the motor in the video, it doesn't matter what gear it's in. The shift link rod just goes up & down to change gears. Beat to pull the shift link rod up and then side it back up to where it connects behind the carb. Twist the throttle so that the arm that pushes/pulls the shift rod is up. Found that works best with trying to line everything back up to connect it and move the arm up/down as needed till you can get that key lined up rite. No lube required.

    i have a 05 mercury 25 an dropped the lower unit first then released the top an its stuck and cant get it to release. Help!

    The exhaust comes out through the center of the prop. That's just the left over burnt up oil from running the motor. All of the 2-strokes that I've ever owned does that. If you want to see if one of your lower unit seals are messed up, drain the lower unit gear oil and if it's a milky color, your seals are bad.

    is this motor similar to a Mariner? I have a mariner 25hp xd and need to change the impeller but not sure on how to go about disconnecting the shifting rod.

    i got a murcy 7.5 about a 78-79 lower unit , oil is comeing out of the propeller area, what main seal is that, , that needs changeing/

    My motor will go in to gear. Forward and reverse. I can not seem to get the full power it had. Its next to nothing. Whats could this be. Please help

      You should do a compression test on it. If it has low compression or if one cylinder has a lot more compression than the other one, you might need new piston rings, the cylinder walls might be scorn, etc.

      If the compression is good in all cylinders, make sure that you're not getting an air leak in your fuel line somewhere. What year/make/hp is your motor?

    so if a nut half way of shaft then thats the one to be removed, I was under the impression that I had to remove both

      +BayArea D-BO is there anyway u can tell me were to go to get a starter and carb kit. by just knowing the serial number. Also is the starter hard to replace.?

    does the same apply for tge 01 2 stroke 25hp. it seems tedious just for an impeller

      I'm not sure. Some have a tab thing in the same spot that you pull up and slide out sideways instead of having that screw to disconnect the shift link rod. Some have some nuts on the backside of the mid section on the shift link rod itself that you have to undo then you can drop the lower unit. What's the serial number for your motor and I'll let you know for sure. 2 or 4 stroke?

    thats, is fine, buuut i need to know,how to take that seal out i disconnected the bottom part, now , how to take the , other out, of the lower unit this is a 78-79 7.5 mucrury, , from what i see, i got to pull that . piece out,

    it comes out above where the tub goes in bottom of motor

    I can blow air in tub and no air come out of the bottom

      Ronnie Knight check the thermostat and go from there. if air still isn't coming out of the bottom, the water passageways in your head might me clogged. I'd take off the lower unit and blow compressed air through the water tube that attaches to the water pump housing with the thermostat housing off too. if still no air coming through, gotta remove the head.

    blow smoke in tube at thermostat hose and smoke comes out above the tube goes in the bottom of motor

      Ronnie Knight I think you have to take off the head and exhaust baffle plate. you most likely have clogged water passageways.

    Well I followed your instructions and remove the foot it is definitely the impeller my serial numbers are zero 0B186027

      Ordered my part . but the funny thing is the Key was not in place when Iopened it up. It was just laying there and the impeller was wallowed out in the center ... once again thank you .
