3/2 office/home has worked well at our company, but if you have important meetings you show up. I showed up 5 days last week because I was needed this week worked from home 1 day, other weeks 2, but never more.
People don't realize how terrible it is to work with the yes-people until you get them. You give them a task, and even if they don't like it and may disaggree internally, they will go though it anyway. Or if you leave them a remark and they'll always just be like "Yes of course, my bad". The problem is that you start to lose trust in them. What's the point of discussing, if they'll always agree with you? On the contary, the ones who did push back on something have gained a lot more trust and respect, as someone you can actually rely on for an honest advice, and in turn shape a better product.
