When you said you didn't like the animation at the start of the video, my jaw actually dropped. I understand how it can be a love/hate relationship with projects like this but it came out amazing!
I stopped watching the streams, because I'm a terrible fan, but DAMN... the scenes turned out so well, and I'm glad that you learned new stuff to speed up your workflow in the future!
The animation turned out pretty solid, I really liked some of the forced perspective shots with the dynamic poses. Deadpool tumbling after the first hit felt a little too stiff and Wolverine's running at 12:16 felt a little too wide like he was running bow legged, albeit not that extreme. That's my overly critical analysis of the animation but overall it was awesome and the 2D effect with the 3D models was really good. Hope to see more awesome animations from you in the future!

I love how the personality and the actual substance of the characters are illustrated by the animation, however, the shading and the background is incredibly easy to streamline and you are making a whole lot more work for yourself, I suggest not only using the grease pencil but also the freestyle function, while additionally making use of reference from anime in the nineties and using layers and camera motion to illustrate the same effects. Your videos have helped me a lot to achieve this in my own efforts however you’re overcomplicating it by an incredibly wide margin. If you’re interested in learning more I could write a further description of my process.

I know the feeling. Working on a project for so long, knowing there must be a better way to do things, but you don't discover them until it's kinda too late. Now you've got an amazing end result, but you hate how much of a mess it was to make. It helped me though, knowing that this knowledge would come in handy on future projects.
So cool! Here are some workflow concepts you could explore: - Working more on postprocessing such as, seperating parts of the scene into different passes where you could potentially warp to elements to give more of that anime exaggeration. Think of it like 2d rigging and rubberhose like work. - Adding subtle layers of ai influenced postprocessing. Workflows in tools like ComfyUI could really help get the final look too. - Try adding some procedural shaders / geometry nodes that include more complexity into the shader management. Like accounting Overall I think that your workflow is sick and gives me Spiderverse quality feel at points! But there is so much more you could be doing in the postprocessing side that needs to be planned from the beginning which could eventually save a lot of time and create an even better anime look. Just some friendly concepts I explored based on your problem statements in this video.

The shadows still look clearly 3D on some shots, particularly in any slow motions (which is ironic since when they use 3d in real anime it's usually the fast ones that are obvious), and there's a general lack of weight to the characters. Probably due to a lack of squash and stretch to emphasize the movements. I find using that principle is important to hiding the obvious interpolated N-frame setup you feed here. Another helpful things is to not actually have the camera perfectly paired to the mesh at all times. Compare the difference between when you had Deadpool flipping over himself after Wolverine's initial attack and when they fly backwards just before their injury reveals. In the latter you added a bit of camera shake which helped to sell the impact and momentum while in the former Deadpool just felt like he was flipping over in place while the ground looked like it was moving. In anime they'd probably shoot that with a 3 part roll: initial fly in and roll start, a comedic pause/shift in direction or change in camera view, and lastly the end of the roll in an impact almost always with either a closeup view, a comedic redirection, or a 'chase cam' as the view ties to catch up. Depending on the story they wish to characterize with that roll. I'm sure a good part of this, considering just how slick Deadpool's draw shot looked, was due to frustration with how slow and tedius the process became after you realized the effort required in your plan to make the shots, but I figured I'd throw in my two cents even a couple months late. Especially since I'm just some random commenter talking out their backside.
