Look, you're doing great. I found that for these really long rides (12h+) it's not really about being fit and strong on the bike but more about proper calories management and having a saddle that won't ruin your ass and most importantly - EVERY 3-5h CLEAN YOUR BUM AND REAPPLY CHAMOIS CREAM!
yeah,,, I did 350 miles in one go this year ,,, 3 hrs sleep,,, i did one thing differently which helped heaps, making a mix pot of wet and normal chamois cream,,, they dont mix well, but helped loads keep my arse fresh, applied every 2 to 4 hours depending on stops..

This! I rode from Leeds to Whitehaven a while back and chamois saved my sanity..I was actually COMFY all day.
