Big mom wasnt disapointing at all.
It was just Oda being retarded
Her being a side villain in wano was disappointing since she’s a yonko. Also luffy said he was going to defeat her in fishman island but kid got that opportunity instead which is disappointing. Also the amnesia plot was disappointing from a writers perspective. Then her crew who was also at wano just doing nothing. She’s done for, she couldn’t even get past franky or jinbe.
The problem with Big Mom is that Oda had to nerf her at every turn, ESPECIALLY in Wano. But now? She can be let loose at full power for Luffy to contend with.
Besides, she really needs to show up. Not only does she have massive ties to Elbaf, she has major unfinished buisness with Luffy that needs to be resolved. Big Mom has effectively been Luffy's main rival since the timeskip and has been involved or connected to every arc from Fishman Island onward. It would honestly be super disappointing if we don't get to see Luffy and her go at it fully.
Even if we think Big mom will come back , it will probably not be physically in elbaf
Big Mom will be like icing in the cake on elbaf arc. Luffy settling the score between them and putting her in her rightful place. Making her truly acknowledge luffy's power.

Idk whether or not Big Mom herself will make another comeback for the Elbaf arc. But I can see her crew make an appearance in an attempt to get revenge on the Supernovas who killed her (Including Luffy), and even have the SH learn about what happened to Pudding which might become a set up for the very next arc.

As a 32 year old who loves one piece and has been watching the anime since the 90s (yes I prefer the dub) and reading the manga I can almost 100% guarantee you that big mom and kaido are not coming back there’s absolutely no reason narratively for them to come back Luffy has surpassed both of them in terms of strength and we are now on to bigger and badder more powerful enemies. The only reason to bring either of them back would be to have Black Beard steal there DF’s otherwise I see absolutely zero reason to bring them back, yes I know people will argue what about big mom connection to Elbaf but honestly her connection to elbaf was literally her just wanting the army and what she did as a child other than that there’s no reason for her to be apart of elbaf.
We are past the kaido, big mom era and now on to the Gorosi, Blackbeard, Shanks, elbaf era.
But hey this is just my opinion as a long time hard core one piece fan since it first came out in the 90s when I was a kid

Though narrative vice some of thesr matchups don't add up, it would be Ssoooooo epic

Big Mom was disappointing? Bc she lived up to all the hype. I loved her as an antagonist, she was terrifying and powerful.

they already had their crew shown and their flashback
in one piece terms they had the equivalent of the ace treatment being sent into a literal volcano and are supposedly dead
at a narrative poin of view they had nothing else to offer
they have zero redeeming qualities and differently from crocodile oda does not have the time to properly develop an eventual comeback
Oda himself told us that the end saga is approaching fast
we still have
the gorosei
the admirals like green bull and akainu
blackbeard and his crew
shanks and his crew
dragon and the revolutionary army
the holy knights
crossguild with crocodile and co
all of the above desperatly need space and developement
the story don't need the return of two figures that have already their showdown and that with their return will mess up even more the in story continuity and schedule

not trying to disprove your theory but kaido tried killing himself plenty of times and couldn’t, when it comes to a volcano it’s probably just suffering but not death for him, now when it comes to big mom not only did luffy say he would beat her, big mom is a tank even after kid and law fought her together she never passed out she stayed alive through and through and theirs no real explanation on how nami has zeus in her climatact, also it took multiple admirals and a jumping to actually kill white beard at his old age all kaido did was pass out and fall into a volcano when he was in his prime
But i do hope big mom doesn’t come back the same if she does her character is getting old
