I highly recommend reading the comics If I remember right, Negan was at the hilltop or somewhere to attack, but then Rick came down to talk him out of it and to convince Negan to join them. While Negan is distracted, Rick slits his throat but Negan survives for a bit and beats the shit out of Rick, permanently crippling him. Negan passes out from loss of blood and Dwight picks up Lucille, and claims position as leader of the saviors, allying with Rick. They then save Negan and put him in jail.
