You got it boss. I'm sure you can sus out the slime ball (average) salesman and keep that shit out of your company.
Take your time in the phase your in to find the right people you want in those positions, lest ye put the cart before the horse. No need to rush... Unless you need to rush, what do I know, lol!

I've watched about 6 of your videos good content! I've been in business 25 years, I know where you are at. Take time to organize your life, not a hater but looking around at your surroundings in the videos a cluttered space usually indicates a cluttered mind... "how you do some things is how you do all things" good luck!

experience and intuition nothing can beat that and replace it except another dude with experience and the same intuition
maybe a dude that is himself into plumbing or was into plumbing and has alot of experience in that department can be you sales guy
    who is better tbh
a dude with a background in plumbing that knows how to tell
    vs
a slimeball sales guy that knows jack shit about plumbing so u will have to teach him from that ground up so that in the next maybe 2-4 years shit becomes like basic intiution

Interesting situation you got. Maybe you can personally hold interviews to get people you vibe with on the jobs. Use your intuition there too.

Brother man just relax and go at your own pace. Start off with one estimatator. Then let them do a take off from start to finish. Then you do it and compare your numbers. Then hopefully you will gauge real fast how that person is performing and how off they are to your numbers? Or they have the experience and you will gain an asset from them! I got all the faith in you my man!

I know my opinion in this really doesnt matter. But, if you teach sales the right things and direct them into avoiding that ”culture” its probably less of an issue. Add in sales-dependent wage and you should be good. Been lurking a while just wanna warn for burnout as you seem closer too it. Good luck!

Kory, can you send out one of your guys or have your potential customers send you job sight photos using this kind of software and do virtual estimates & use this as a tool to teach your future sales guys how to think like you and make accurate estimates like you? I.e. Take them to virtual school with a laser pen and highlighter test them like you're taking them to the shooting range?

It’s hard to say. The way I do it is unique and completely made up. I’m probably going to have to hire someone with a bit of experience and help them bid stuff a bit at first and then when I feel like they are basically in line with my style I’ll leave them alone and see how they do

From what it sounds like you snowballed from building an extremely successful blue collar business that is damn near 100% run how blue collars (and associated fields) run things. Now it would be wise to build your white collar staff (at a reasonable pace) to take stress off of you and your other employees. Start off slow by getting an assistant that can help you manage your day to day and clients (and if they do great you could cross promote them to sales or the like) and an accountant/payroll manager. Sales is a good mid term goal but right now i would suggest (for long term success on an accelerated pace) "less important" (aka personal that are less likely to fuck up your brand and your rep) white collar workers. Anyhow, congrats on the success and pulling up others along the way!

That looks like a garage of a millionaire. And just because you have a business doesn't mean you can cash out and walk away, there's not many contractors who own a business that is worth anything to sell. What would someone be buying? your client list? some tools? maybe a couple service vans or trucks? And a service contractor business model is a dime a dozen, it's nothing new or special. But these people in the comments eating this up must be ignorant to the whole world. btw a "Multi-million" dollar company doesn't typically not know what a "EBITA" is lol. That's elementary base level business, ill bet in the first chapter of "Business for dummies"

I don’t know your situation like you do, but an idea to play with would be to keep the big estimating shit to yourself for now, and hire 1 service guy salesman who is either on the computer organising other blokes or in the field selling jobs and start testing the waters and what works.
I would think you need to have a capped price/ margin on what someone can make in commission on a service emergency/residential job. Example anything over 30% margin up to 60% profit margin then get 50% of that profit margin.
Anything over they get nothing extra.
You basically have to put a handicap on your own earnings to keep the price points reasonable and in the short term yeah you might not make as much as you could, but you will retain customers who will come back in future so really your not losing. PLUS you’re already in the green just by having another bloke making money on his own.
You could even say 50k base salary, anything over 30% profit margin they keep 100% of up to 50% or something.
There will be a magic number somewhere where they are happy and you retain the cities clientele. If you get too greedy or let other guys rip people off with an uncapped commission your just set up to make life hard in the service game in future.
With the big stuff yeah I don’t know probs best to do it yourself and get one of the brightest workers you currently have to start edging off the tools more here and there and try make a mini me.
    Low and slow
