This is strongly the sense I get too. A lot of what she’s done is either collaborations where she conformed to her collab partner’s image - or Motivation, which was cute but pretty generic and the video was a mishmash of other artists’ imagery. Reads like she doesn’t know what she wants, doesn’t know her own image as an artist.
I partially agree with some of what you are saying however part of that blame should be placed on management and production team , as it might be that they simply don't know what to do with her as an creative artist. Normani has a lot to offer as an artist but they need to believe in her a little more.

Nat Spencer I feel like she probably isn’t mentally or emotionally ready for this. I don’t think she ever got over the racial bullying that happened to her when she was in 5th harmony. She has a mental block that she can’t move past. I’m convinced. This is why she releases something than goes away. She doesn’t want too much attention on her to where it might trigger the bullying again. And I don’t think the high hopes and expectations we all have placed on her has helped. She is not able to organically rise as a new solo artist (like Megan thee stallion or summer walker) because of it. People are expecting her to give Beyonce/Rihanna/Janet Jackson tier music/performances and she just got here. It must be so overwhelming for her. It’s definitely a strong mental block that she has.

I honestly don’t think she is committed enough. She’s probably going with the flow and has been listening to someone saying it’s just going to come to her and that’s not it. Look at Meg Thee Stallion for example. If she didn’t keep working and putting herself out there then she wouldn’t be where she is now. She needs to target the audience she has now and then try and go mainstream. Normani has been getting voice lessons for years, but still cant sing. Reminds me of jlo, but at least jlo has improved a little bit, still not a good singer though. Selena Gomez cant sing either, but hides it (or at least tries to) by talk/whisper singing, staying in a very limited range and sometimes hiring ghost singers (which jlo also did). Brit actually sang a lot better before they they told her to use that vocal fry voice, but it did end up blowing her up.
The thing is normani is not a good stage singer or should I say "Live singer" she has always had problems singing on stage, she makes up for it with her incredible dancing skills tho, she should use pre-recorded live vocals cuz let's be honest as I said she is not good on stage.

For me, the thing with Normani is she doesn't have a standout quirky quality about her that makes her standout to be a one name brand recognized in households. When you think of Brandy, Janet, Mariah, Ciara, Britney, Whitney, etc they all have some "spacey" quality about them that makes you remember them and want to see more even if you're nit a fan

Kat B Normani came from a very reputable girl group. They weren’t incredibly successful, but they were very popular.
Doja produces and creates some of her own music, interacts through instagram live and plays snippets of unreleased music to keep her fanbase interested. She also trolls heavily on social media because she understands that her becoming a meme will bring in more attention - even if it's negative attention (at first), she transmutes this into positive attention because she's very talented and driven. I don't know if Normani's "attitude" is the reason why she's not winning. However, I do know that Doja and Normani are in different leagues at this point even though they're on the same label. Also let's not forget that dark skin women unfortunately have to work 10x harder than their counterparts to get ahead. Let's be real.

Nubia’s World that part. Her range was the thing that made her stick out in 5H because she could match the lowest girl and the highest girl but she’d always get overpowered. She needs songs that will cater to her otherwise small voice and show off that can go to whistle and go deep and low too.

another thing i feel is going wrong for normani is that she does not have a good social media presence. like, you only see limited posts from her when she's all glamed up and stuff. sis needs to be more vulnerable, show some personality, share her views, stuff she's passionate about. anything that makes the audience vibe with her and connect with her. like lauren jauregui does a pretty good job at that. she's always super raw and she shares her true personality. she gives you something to connect to and relate to. this connection brings in audience and keeps them interested, which i feel is lacking on normani's end

And he hasn’t been on stage since iHeartRadio I believe. Let’s not forget about the mess surrounding Icarus Falls. He wanted the album out way sooner than they allowed him to release it, they also released 9 singles from the album without his consent, and even sent some of his vocals to other people for collabs without him even knowing. Some radio stations can’t even play his music without getting in trouble. It’s more than just marketing with this label, they are sneaky and vindictive.

They Both Lack Self Confidence/Esteem. The difference is Kelly had time to develop her sound and image cause she started young with Destiny's Child and gained popularity. Kelly always said she felt overshadowed by Beyonce's talent. Kelly's has released several hit singles( dilemma, stole, motivation, ice) but her album sales are always lackluster cause she doesnt have that "it factor" unfortunately
