I don't know much about Negan's backstory, but even just the screen acting tells a story.
I feel like Negan knew a "rick-type" person in his past, and that person got everyone Negan cared about killed.
Hate Negan for his ruthlessness, sure, but his rule kept people alive in a world that consistently forces people to die.
It's only when people's pride got the better of them that Negan ever took action.
Someone has to be in charge. But if you want to be in charge only because you want to be in charge, you will inherently fight with other humans in a world where the human population itself is dwindling.
That first compound of Negan's that Rick's group assailed and slaughtered, they thought was *the entirety* of Negan's people. Meaning they willingly consigned an *entire* clan of humans to death, practically a genocide in a time where *only* clans exist.
This is a world where being bad people means you survive. Rick was just the worse person, so in the end, Negan lost everything, and Rick won.
