So the way I did it is 2 guys with maces. First all of the first phase you focus on stopping anyone getting pulled and get big damage 2 handers like crypt cleavers to rush down the tentacles. You want to damage the kraken by killing tentacles as fast as possible because in phase 2 the number of tentacles drops as the kraken is heavily damaged. Once there is 4 tentacles left I taunted 1 and stunned 2 every round.... so I had one tentacles grabbing guys while I smashed the kraken head. Oh yeah if you have to fight this in deep water you're done.
I know you dont like dedicating a bro to solo, but kraken is a solo boss. Only perk you need is Polearm Mastery anf Quick Arms (all other perks dont matter, build as usual) With goblin trophy, a good kiteshield you can easily solo kraken. Go in and reduce head armor to 0 and bring every tent to near death. Then slowly attack head until its close to gravely wounded. Take the time to regain fatigue. Second phase is the dps phase where you will need to dps head down asap. Proc it by hitting head and then swap to kiteshield. Every turn hit kill a prepped tent and switch back to shield. (Not enough AP to use Beserk= you need 9 ap a turn) Burst Phase 2 down asap. You should be looking at around 5% chance for each tent to hit you Once you enter phase 3 the tents do not respawn and dont attack you, so just finish the head off.
Not making tentacled brothers move on their turn, but at the ending of the round would already remove quite a bit of RNG. No idea why the game devs didn't make that simple adjustment to make this fight less of an RNG hell.
The strategy to do this is seems to be very one dimensional: get 12 bros with solid melee attack and defense or the RNG will destroy you. Without strong melee attack, you can't break free efficiently and you waste away your action economy. Without strong melee defense you get focus fired and destroyed by the tentacles. I made the "mistake" of not leveling up 12 of these types of bros and I am pretty sure I won't be able to do this fight without losses without serious additional commitment. I did accomplish it with a few losses but meh. I have eight solid melee battle bros and am forced to bring a hybrid, two tanks, and a bannerman to this fight. All of these four bros are liabilities due to their low melee attack or defense. Even with named heater shields and named top tier light armor equipped the hybrid and bannerman get crushed quickly (and focus fired, holy crap). I think a good way to do this fight though, and filthy mentioned it once, is to send a goblin trophy hammer bro armed with a pole-hammer to start beating on the kraken. If your bros are all good in melee attack and defense they should be able to keep it together, and if they don't, your pole-hammer bro can usually bail them out as a last resort. But grinding it as 12 then slowly moving to finish off the head can also work as he showed, especially once the tentacles decrease to four.
This'll be interesting with my 16 man peasant squad. Gonna have to build up more melee guys tho. Right now i only have 13 guys that are built for melee, including reserve.
The best i have managed to win was with a maximum of 5 people in the water, but that was in the endgame with all my bros over level 20. I recommend a 2-3-4-3 formation, so that each brother is being adjacent to at least 4 others, with 3 hybrids in the middle, so you don´t have to risk getting close. Best weapons in my experience are crypt-cleavers, they can 2-shot tentacles with decapitate and stamina-consumption isn´t really an issue, the tentacles attack very rarely and giving my bros archer gear left them with plenty of stamina. Hybrids in the middle can tank with nimble and bandages. Lets me reliably win the fight without losses in about 25-30 rounds with minimal risk, but it´s still the most boring fight in the game in my opinion.
so er, what if you brought a single guy with a pike wearing the goblin trophy and just went for the head?also, the way you described it, it sounds like it would be possible to just unequip the armor and kill the kraken easily by just not attacking tentacles
Hey, have you seen this strategy: th-cam.com/video/Ua6jp0umRDE/w-d-xo.html Pretty much he uses 1 brother with golbin trophy to ignore phase 1 while removing kraken armor, getting all tentacles to 1 hit hitpoints and getting kraken to half health and then it becomes a dps race. What if you combine it with your approach? Rush 1 brother to kraken to polearm him while others fight tentacles normally. If tentacles will get distracted on polearm brother it is better for you, because he can't be grabbed and you have to deal with less tentacles and potentially reposition (assumption, don't know if they will get distracted). This might make this fight more reliable. What do you think about having a polearm brother with goblin trophy rushing kraken?
You can get some decent shields or armor addons from the plates but it´s not better than famed stuff. You can use the tentacle it drops to craft a potion that allows you to reskill one of your bros, used to be bugged, so that you could pick gifted, spend the points, and use another potion to get the talent-point back, so every kraken-kill gave one of your bros 4 free veteran-levels. Now it´s best to just hunt the one for the quest so you can get your hands on the Reproach and ignore all others that pop up afterwards.
the loot is something unique: you will get the first part of the legendary lightning sword; the 2nd part is at the watermill and then you have a sword that gets an AoE lightning attack aka the best thing ever
Kraken is probably the most cancerous fight in the game. It isn't hard but awesome and satisfying, like for example ork camps, it's just all about 2 stats - high melee attack and stamina. And of course RNG and that fucking terrain. Hate it, if it wasn't for the special sword, I wouldn't even bother, it's just don't worth all the huge time investment it requires

Maybe the tentacles themselves have "lives" that add up to the total HP of the Kraken and that's why there's less of them later?

Tentacles will attack the guy near the head even if they cannot grab him. So he will eventually die.
the tentacles start attacking later in the fight, also it would rather be hard to go through them if they surround you :P

You don't need to deal damage to the head now. You can kill all the tentacles to kill the head. Not necessary to deal dmg to head at all. I tried.
not dealing dmg to the head increases the time in phase 2, where the tentacles attack you. You don't want that.

you should spread out more...into 3 diff groups.
Just do this before you get 20 late-game bros. Put your elites in reserve and use 1 good bro. Best way to get rid of the fodders that just won't die.
