The first murders made by Rumple were "common murders", and he became "crocodile" after a lot of those. But Nimue killed the murderer of his family and parents. She did that, and with so much hatred, that she completed her path to the darkness in one step. I wouldn't be amazed if her heart was completely dark, as Rumple was only after 3 centuries. That's how I understand the skin appearing quickly.

This is the only part of the episode that I had a problem with - didn't the apprentice say in the season four finale that the Dark One was created when Merlin tethered the darkness to a person to contain it? This scene suggests that the dark one was created when Nimue killed someone out of revenge and her heart turned dark. That's a pretty major plot loin to mess up!

They made it perfectly clear in season 4 that she'd be helpless was she to lose her necklace, the one that boosted her powers greatly. Not only that she was not helpless, as she survived being shattered by Rumplestiltskin, but she has full on power back... because, well no one knows.

Other option is that the Apprentice was simply hiding the Merlin's secret. It's clear, by the episodes, that no one knew before that Merlin was an indirect responsible to the rising of the Darkness.

But when Rumple tried to kill her with a magical object (the dagger), the action enabled her magic and her lifeforce, which were in another place, the necklace - and Zelena was sent to a time before she was in Oz, and to a place where she had powers without it. There's another important detail. It was perfectly clear, when David and Snow found Glinda, that Zelena only could be completely defeated by Light Magic... The Dark One's dagger is the last object in all the realms with this quality. So, instead of killing Zelena, it actuallty made her stronger enough to break the boundary between her and her necklace - and travelling to the past.

My first thought was: "How can the dagger kill Peter Pan, but not Zelena?" However, despite that, the information that Zelena could be defeated only by Light Magic was given before. I don't think it means Zelena couldn't lose a battle to another Dark Magic's owner, as the Dark One itself. But using Dark Magic, that person was unable to "end" her, maybe due the necklace itself (that, if we recall, was originally Light Magic as well as the other necklaces from the witches of Oz, meaning West/Innocence). About this "immunity" of Zelena being something that even the Dark Ones don't have it, I sincerely don't think is odd. In season 3, it's assumed all the time that Peter Pan is someone that "all of them" must fear. Those words came from Rumple's mouth itself and he clearly feared Pan, even being the Dark One with the most time of existence, and Pan was really able to defeat him. Easily. Rumple won due strategy and intelligence, not power. So, Dark Ones are very powerful, but they can't do anything or best everyone. Now, there are holes in the plot, yes. But I see others... For example: if Zelena was weak against Light Magic, in theory, Fairies could defeat her as well. And what happened to Regina's Light Magic, which she gained in the end of season 3?

noob saibot i agree. Gaining crocodile skin means succumbing to the darkness and the primary way to do so is to kill another person which is the usual way of becoming the dark one. Emma and Hook did not do that but had the darkness put in them. They did become the dark one but they need an evil deed to trigger that crocodile skin.
