PMBOK® Guide Sixth edition: Difference between Total Float & Free Float

  • The video starts with 3 terms
    Total Float, Free Float, and Negative Float.
    By default Float or slack actually means Total Float
    Total Float: This term is given for the float for a given path, so the path which you have and the flexibility for that given path. Total Float is the schedule flexibility or amount of time that a schedule activity can be delayed or extended without delaying the project finish date. In simple words, it is a flexibility or relaxation without impacting the final date of the project.
    Free Float: It is the amount of time that a schedule activity can be delayed without delaying the early start date of any successor. So in simple language free float is the flexibility at activity level and total float is the flexibility at the path level.
    The formula for Total Float
    Total Float = Difference between Early Finish and Late Finish
    OR
    = Difference between Early Start and Late Start
    Usually, float means positive, you have flexibility, you can delay some part of the work.
    Negative Float is reverse, it is a temporary situation, a respiration point, and you can do something to get it settled in the end. Negative float analysis helps to find possible accelerated ways to bring a delayed schedule back on track.

    Total float - the float available for the whole path and free float is only for one activity ✔️. No formula to calculate free float. Thank you for the excellent explanation

      Free float is considered in relation with its successor activity. It is the time for which we can delay an activity without delaying the early start date of any successor. So it does not impact predecessor activity.

    How to identify the Total float, Free float & Negative float for given PDM.
    Start -- A -- Duration - 2days; A to B & A to D
    B -- Duration - 3days;
    B to C - C -- Duration - 1day;
    C to G - G -- Duration - 2days --> End
    A to D - D -- Duration - 4days;
    D to E - E -- Duration - 1 day;
    E to F - F -- Duration - 4days;
    F to G - G -- Duration - 2days; --> End

      To calculate total float, understand the whole work complete date, and days that are needed to complete the critical path. If you have 25 days to finish work and the critical path will take 20 days, then you have 5 days of total float. You may have a negative float like you estimated to finish an activity in 10 days, but due to an upcoming festival, you have to finish it in five days. Here, you have a negative float of five days. The free float can be at any activity level if its successor start time is delayed, so it has some flexibility.       No, independent float and free float are different.
      Free Float - You have some flexibility to delay an activity. And, when you consume that flexibility even then, its successor activity can start at its early start. It does not need to begin at Late Start.
      Independent Float - In the case of the independent float of activity - The situation is even if its predecessor finishes at late finishes, the successor of that activity can begin at its Early Start.
      For example -
      Duration of an activity is 2
      Its predecessor late finish is 4
      It's successor Early start is 8
      When predecessor finish on day 4 by it's Late Finish, the activity in question finishes by day 6, but you can finish it by day 8 as next activity early start is 8
      So activity in question has an independent float.
      In the case of Free Float, we don't see when its predecessor finishes.
