Retcon roll was a good option. Another one I thought of that I may have done was "As Caspian (?) goes to swing his axe, fully ready to behead Be'Zos, he axe stops at the last moment and you see the blood drain from his face." He would have had his rage end immediately and then I'd have a discussion with the player about how that might make him reluctant to allow his rage to take hold in the future, especially when fighting humanoids or maybe just male humanoids. Something like that.
Unless a spellcaster purposefully picks component pouch over having a spellcasting focus, you don't have to keep track of material components anyway, since the focus takes the place of the spell component unless it costs something. I do have player though who will choose to forgo the focus so they can go forage for spell components. I just try to make it more engaging for them by making it a minigame, so that they can also find that part of spellcasting fun :D
Also no one things about the econy of shit getting CONSUMED! That diamond is now literally gone. That doesn't happen to diamonds and gold naturally. There is huge business in pulling the precious materials from high tech gear that's not being used.
Spell focus completely negates components---unless they have a gold cost which is typically only things worth hundreds of gold---just RAW. You need the components OR the focus and considering a non-magical branch (staff) or stick (wand) can count as a focus there's no point in carrying around a sack that looks 4 year old's backpack when you open it. In my games, I don't even care if you have a focus. RAW for components and focii is the least fun thing ever when it comes to casting, especially for warrior casters (EK, Pally, Cleric, Bladelock).
