Exactly! The first fight (aka first TPK) has beaten into our new-to-5e, 1st level baby brain that "only NPCs can save your sorry ass". Obviously, we started using henchmen. Sadly, the DM didn't let us to do so for very long ‒ our first group of henchmen were cool simpletons, but later nobody wanted to come with us. One group even stole our money. I guess DM didn't want to have hour-long combat rounds but didn't want to be frank about it. It's good not being alone in our suffering in Tier1.
There’s a homebrew alternate beginning to this adventure that has the party start out in elturel and spends some time getting them invested in the city before it goes. It is very good and lets them actually know a little bit of what’s going on at first
I do like that more. Having one city instead of two and have the end of chapter 1 be getting sucked into hell with the city would be a really good start too!
When my party ran DIA it became a running gag that we were just doing the quest for the Biggoron Sword in Ocarina of Time. The whole Avernus part of the module is just this long sequence of fetch quests until it finally culminates in you getting the best sword in the game.

I agree with what you are saying about the first combat as well, but I want to focus on Zodge. The party is risking life and limb for the goals of a corrupt cop because otherwise he just kills them off. They are expendable. If they behave well, they might as well die trying to clean out some shithole otherwise needing the understaffed Fist's attention. Such low treatment and abuse of player characters is a refreshingly brave move from WotC.
