It needs almost everything replaced. You would end up with a new locomotive. Wait a minute ....that's exactly what they did. It was cheaper to build a new loco than restore the Square. If they had done what you recommend then we would be one Fairlie fewer than we are now.
I hope she returns one day... I've always liked her quirky square appearance and whether you like the style or not, she has become an iconic shape at the Ffestiniog. Maybe not Farewell... but until we meet again!!!
Is it sacralidge for the square to be converted into a half-stesm half-battery electric think of a single faerlie with added regen+boost? Given that it was the first oil fired example it's fitting enough

How did “(the) Square” end up well, so unique? What was the design logic? Higher capacity for better adhesion or..?
