    Mark, there is some great common sense and "sanity checks" in here for those of us who get way into the weeds in some of our process documentation requests. I particularly like the statement, "we're not historians, we're problem solvers" - great stuff!

    Thanks for the info Mark. I am taking on a massive project at work. The company designs and builds automated production lines and integrates best of breed robotics and control systems, software, machining the lot. In 2 years the company has grown from 140 employees to 220. The problem is moving from being a small company to a mid size company. Everything is happening so quickly and there is so much business it is crazy. I need to map what we are doing now in order to know what changes we will need to make. I already know what most of the problems are, it is a case of understanding why and the structure we need to put in place. We have certain structure but it isn't working as it should for the size of the company now. Space for employees to be creative in solutions in all areas of the business is great but sometimes we don't have a handle on what is being done. So watching your video is part of my homework before I begin. Thank you.

      Mark, how to know I'm asking all the right questions in order to map everything. I have a pretty good idea of the questions I need to ask but want to make sure I don't miss anything. Part of the situation is that each part of the company is like an island and has its own way of working and communicating. After developing a good picture of what we are doing now, I need to figure out how to get all the 'islands' working together smoothly. Traceability is key to everything. While at the same time continuing to allow the flexibility employees have to problem solve. Process improvement is not just about statistics, its also about the people, no people, no business, they are the most important part of the company. The owner of the company is amazing but we have changes we need to make

      Hi Russell! Yes, right on. Numbers are necessary - hard to see and steer without them ... and it's good to view numbers in ways that people understand without having to know formulas and "hard math."
      But business is a team sport. Process is about people first, second, third ... and last.
      You made great suggestions! I'll make sure to address them as subjects in (near) future videos. Thanks again for you kind and insightful comments!

    I certainly did not expect LSS to be part of your videos! Thought you were going to relate it to playing guitar. I hade enough of it at work to do my job and can not imagine using it to learn guitar. Whew! Carry on brother....

    Hey Mark, this is the last thing I expected from your channel lol. I'm a process improvement consultant and a (not-so-good) guitar player, and it's great to find out that we have the same professional background. My question is, how do you find time to practice guitar with a busy work schedule (I suppose that you also need to often go on business trips)? Besides, have you given up your career in process analysis and are working now as a full-time musician? Any suggestion for someone like me who always wants to be a musician but is tied up with a busy and boring day job? Thank you!

      Hi Anthony! I have a bit more time today, because I sold a company I co-owned in 2017. I tried being a full-time musician, but I missed working in business. So I run a team of data scientists as well as run the TH-cam channel and my online guitar school on Teachable. I find there are 4 key principles you absolutely must follow if you want more out of your time.
      1. Don't do things you don't need to do - especially if you don't *want* to do them.
      2. Plan your time. Build a calendar quarterly/monthly/weekly.
      3. When you're not working, truly disconnect from work. Take care of your mind and body. Go for a walk, read fiction, whatever works for you to decompress.
      4. Have a partner to work with to get feedback and support.
      #1 is very, very difficult because most of us need to work to make money to live. It's very easy to think you must do everything you're told to do. Such is not the case and one can reclaim a great amount of time by eliminating the unnecessary.
      #2 is also difficult because people tend to think it's impossible. It *is* impossible to get 100% right. But you'll find even if 50% is right you'll reclaim time. *AND* you'll learn where you went wrong as well.

    Mark, this is a very useful video for me as I am going to start a new job which needs flowchart, pseudo codes & such test cases. The thing I want to know is about the flowcharts or examples of IVR system. The last flowchart you showed here was vague for me. Do you have any links or example-docs regarding IVR system flowchart?       Hi. Thanks for the kind comment. One resource I have used lately is www.draw.io. It has pretty good, basic flowcharting capabilities and it doesn't require any software to buy or install. I haven't tried it on an iPad, but I suspect it will work fine a tablet. If you use Microsoft Office, basic charts are possible with Excel or PowerPoint too. That's not necessarily great, but it's fairly easy to do and once done, it's easy to share with others.

    Mark, help! I've been assigned to create/develop a new HIGH LEVEL process map, to be used by three organizations across the board. They are looking to use the same process mapping to stay consistent and uniform. I have NO IDEA where to start developing a HIGH LEVEL process map! They currently use swim lane in Visio. Please tell me where I can find a template of what a HIGH LEVEL process looks like, and how do I create one in Visio?

    What is your suggested type of process map to use for an 'end to end single process map' for a business process?

      Totally depends upon the audience. Who are you generating it for? For what purpose? Those are the questions one needs to ask first. I personally like starting at a high level (SIPOC or Top-Down), building agreement with the team(s) and only getting to something more complex like a swimlane later.
      However, sometimes, when facilitating for a multi-functional team a swimlane is needed early on.

    Hello, I like the video, very helpful. I just have one question. Can one decision diamond lead to another decision diamond? I have a process I need to map which has involves multiple decisions. I appreciate any assistance you can give.

      Hi Cassandra. Yes, absolutely. A decision diamond can lead to another decision diamond. It happens quite often. Make sure you're very clear and consistent with the directions of the "yes" and "no" branches each time and your process map will be more readable. Good luck!

      Hi Dan. Good question. The short answer is ... yes. However, this video is about (at least) two things: 1. The act of making a Process Map in a group setting and 2. the Process Map itself. In other words, the end result of Process Mapping is (one or more) Process Maps. In business, the act of making the process map is at least as important as the map itself.     Hi, how could you draw a process diagram where two decisions have to be made simultaneously before the single output can be determined please?

      Hi Graham. The key consideration is clarity. If the simultaneous decisions are independent you can put 2 wires going into them in parallel and then have independent inputs from the decisions into the next step. If the decisions need to be integrated first before the next step occurs I would consider that to be a step itself - so I'd make an actual step called "Integrate Decisions" (or something similar) and have that go into the next step.

      +Jasmine Bandy Hi Jasmine. I'm not using any special software to make the maps. I used Microsoft Powerpoint. However, there are a number of free flowchart software apps out there. Try www.draw.io/. That may work for you.

      Yes and yes ... plus many other things too. Two of the main things are 1) No clear direction - it goes back and forth with no notion of "happy path" and 2) No information about when and where and by whom it was created. You've pointed out a couple of additional items that are problematic too. Nice job!

      Hi Gajendra. If you have fairly recent version of Excel (2007 or afterward) for a MacBook, you should have access to a large number of symbols and tools you can use to make process maps. From the "Insert" menu under "Shapes" you should have a toolbox for "Process" and also for "Lines". (Insert --> Shapes --> Process ... and Insert --> Shapes --> Lines). There are other mapping programs, but plain Excel should work decently.

      Hi Jerry,
      It's pretty much just an ordinary project charter. For each project I run or mentor I like to put together a one-page (two is okay too) document with the following on it.
      - Problem statement
      - Goal statement
      - Narrative of the business case
      - Scope/Assumptions/Constraints
      - Team and Roles
      - Timeline (i.e., DMAIC timeline) estimates
      Some people also put Risks and Deliverables on it and I do so if requested.
      The idea is that a sponsor can read it very quickly and suggest any changes and everybody can be "on the same page".
