  • FIXING MILWAUKEE M18 FUEL Gen 3 IMPACT DRIVER COLLET PROBLEM (must watch) One of the #VeryCoolGang shared a repair process for fixing the milwaukee M18 fuel gen3 (2853-20 & 2857-20) impact driver collet problem. We needed to dis assemble the collet make some tweaks and re-assemble the impact driver collet to make the neccesary repairs and #ToolHack to this #NothingButHeavyDuty Tool This is a must watch fixing this collet issue is critical, because the tool is not able to retain its driver and drill bits in instances which could cause a dropping hazard that could be costly if you're working up high! Fixing the damage may not be possible!

    I will admit my preference would be towards Milwaukee, but it kinda tees me off that they won't fix their problem leaving their customers to come up with the fix.

      they can easily fix the issue by coming out with a gen 4 impact but they probably wont want to issue a recall and fix a million impacts....too costly for them....its cheaper for them to make the gen 4...just my opinion

      @@kingofthecrease30 how much will they lose if customers go to another brand because they won't fix their mistake because they are worried about how much it will cost them.
      Look I think it's obvious that I am not a big business man, so I may be wrong on that, but as a customer that is what I want a company to think about.

      highjix anyone who is already invested into Milwaukee will most likely won’t want to go to a whole different company, that’s now a different brand battery to carry, and a different brand charger to carry. It’s just more hassle, and most contractors would rather just eat the $150 than have the hassle every single day of having an odd ball out

      @@highjix you have a good point but alot of tradesman are loyal to their tool brands...just like people who buy pick up trucks...alot of people want to stay on the same battery platform and not have to invest in a new brand but yes...you will have some people buying a new brand...small percentage

    Looks like it needs a stronger spring and larger bearing. Here's an idea. Take apart the collar of a Dewalt impact and compare the two.

      Can someone as quick as they can tell me is this problem all blown out of proportion? I mean cmon 5 years skin warranty? And me very stoopid and reallllly want red.
      Been running the new makitas through 2019 and new 2020 and they are children's toys made for cabinet work or some soft shit, no good for heavy stuff shed stock and barn building whatsoever, the makita impact drivers are all weak as piss

      S H I just got the problem in mine, it’s not a terrible issue but it’s defo a thing that can happen. Wearing safety glasses and making sure you turn it in if it happens will help a lot.

      @@AlexDenton0451 just got the same problem with mine aswell at work after using it for about 1 week, (brand new) the spring that holds the ball bearing bent 90 degrees and was sticking out of the tool until it flew out of the tool, might be unrelated but definantly an issue, the tool was never dropped, never mishandled and all it did was loosen and mounting no bigger screws than some T30 bits probably an inch long at the most, so very light work for the time i had it (it has been sent in for warranty repair)

      Honestly, I never had that problem because if I’m drilling holes, I use a drill. The problem I’ve had is with me driving a lag and the chuck/collet not disengaging the hex socket.

      Dewalt has the same collet. Use a drill for drilling and the impact for screws. No problem

    Go to the internet and get a ball spring from the M18 Surge model and use it to replace the ball spring in the Gen 3. Will stop the collet from getting stuck in a open position. It did at least when I did it.

    Hey guys, I believe I have fixed (for the time being) my 3rd gen!!! I’ve been having this issue when spading, but yesterday I started have this issue every time I pulled my bit out to change it as well. So I decided to give it a try. The only thing I did differently than this video shows, is I took the spring and stretched it just a little bit to give it more upward force on the ball bearing. And I’ve been testing my impact in various ways, and it hasn’t come out once. I will comment as soon as it does, if it does. Let me know if this works for you!

    Hey Vince, thanks for making these videos. I know you're a big Milwaukee fan, so it's appreciated that you show honest takes on the problem. I'm A DIYer that's finally upgrading from Ryobi (they're good, I just want better) and was struggling to decide between Milwaukee and Makita. I hope Milwaukee understands that this is why I didn't choose them as the upgrade to all my tools. And it's not so much about the collet, it's about the two years and no fix. They have a lot of very smart guys working for them. They could fix this if they really wanted to do so. Keep up the strong work!

      Same here. I’m heavily invested in the dewalt platform and I have a couple m12 tools but wouldn’t switch over due to this kind of stuff. They cost too much to have these kinds of issues. I don’t like that you need 2 hands to switch a bit either. With my Dewalt’s I just pull the collet with 2 fingers and it advances the bit allowing me to switch when my hands are tied.

      I have both Milwaukee and Makita platforms and I think I'm done with Milwaukee, first problems with 9.0 & 12.0 replaced under warranty then this. Never had problems with collets on Makita impacts.

    i use the impact for screws and nuts only. when it comes to drilling holes i grab the hammer drill, thats why i went with the gen 3 impact / hammer drill combo w/ two 5ah batts, charger and hard case.

    Thanks Vince, I appreciate the effort. Kinda disappointed at Milwaukee. They seem like a good solid company. Hate to see them build a bad wrap for themselves by not fixing/recalling the obvious problem.

    So my gen three brushless fuel impact did just that yesterday. Thought it was a bit manufacturing problem. Didn't think anything of it. Then I saw your video last night. Gonna have to try another bit and see if surgery is needed.
    I saw it first on the VCG Channel. And if ya like seeing things first....smash that like button.

    Had 3 of those Gen 3 impacts. None lasted more than 3 weeks. !! Went back to the bomb proof surge. Unfortunately the surge doesn’t have the same power but I love it ..

    I HAVE THE FIX!! The issue is the sleeve/collet that is supposed to hold the ball down is worn and is slightly tapered on the inside of the collet where it meets the ball. Withdrawing the bit while drilling will put pressure on the ball and force the collet up, so the bit gets released. THE FIX: I ground the bottom of the collet so when installed it will sit lower letting the ball the contact the inside of the collet where it's not tapered. Sooner or later that non-tapered area will get tapered too, but this WILL fix the problem. I've tested this and it works.

    I did not read through all the comments to see if anyone commented on this but your thought was right regarding the tail of the ball bearing spring could be cut off. The new model (I just bought) has the end curled in a circle under the ball bearing instead of the "U" found on your model. Still does not seem to have the proper angle on is so I followed what u did and turned it up into the ball bearing and it seems to have helped.

    Correct me if I wrong. Shouldn’t you use a drill to drill a hole and not an impact driver? BTW I figured a way to fix the problem and that is by listening to Vince. I purchased the Milwaukee Compact Impact Driver instead of the larger one. No issue with the Compact one.

    I have Milwaukee and Dewalt drivers, I hate using the Milwaukee because of these problems. My bits get stuck in there as well all the time. Even though my Dewalt is slow it has always worked without any problems

    Eureka! I repaired my impact wrench today. The error was in the brown main switch. To make it even more fun, I found the machine and the spare part in the trash. Maybe my experience will help someone who has similar problems?

    Mine ate a short drill bit from my tool bag. It’s jammed in there and my quote was 200 starting point at Home Depot. Come on Milwaukee.... I didn’t pay this money for a tool that causes its own accidents and breaks itself.... I lost all faith. Thanks for the video, glad I’m not alone here.

    I've never lost a bit like that, but then again I don't yank on the driver when reversing the bit out. It comes out just fine on it's own. I use spade bits constantly with my work as well, and while I can see this happening with the type of release system, the type of demonstrations or work that cause this to happen is only under extreme circumstances/abuse. Though regardless I personally don't need the quick release setup, and wish that Milwaukee would just let us use a non quick release collet if we so choose to.

    Thank you for the video! I didn't know where to begin. After watching I repaired my m12 impact in about 5 mins. My spring looked different but figured it was the same issue. What pushes the ball bearing just needs to push it farther in

      Christopher TheCarpenter I have been using Dewalt for 25 years I am never had a problem that being said I think all tool brands has stepped up there game in the past couple of years. And the battery life and what you can do with them is unbelievable.

    Have mostly Milwalkie corded tools. Now have an impact driver with no problems yet, BUT have only driven screws with it. Hell good to know the problem, thanx. Dropping a spade bit or hole saw on flooring is a serious matter in our work.

    Thanks for the video. At least you tried it. Hopefully milwaukee can find a solution. It started to happen to my milwaukee gen 3 impact.
    I still have my DeWalt DCF 887 (type 3). I re-greased my dewalt DCF 887 with Amsoil synthetic grease and it's been holding up and working great. It gets a little warm but normal. It doesn't get extremely hot or over heat like before and like the other models (type 1 & 2).
    Don't get me wrong the milwaukee gen 3 is still a stronger impact but that colet issue is annoying.
    Just wanted to share.

    Hi Vince good vid but I think the person who suggested the fix is barking up the wrong tree. The issue isnt with that sping with the bend in it, it is the fact that the collet is stopping in such a place that the ball is still on the ramp on the inside and not on the flat. When pressure is applied by pulling on the bit, the ball forces the collet forward and hence disengages. The ball needs to sit on the flat at the top if the ramp i.e. further back on the tool.
    Behind the second spring is a quite a fat flat washer which if it was slimmer would allow the collet to sit further back. I would have tried this but I think finding the right size washer would be a pain so I put the rear of the collet, not the knurled end, on to an angle grinder and took some material off. This now allows the collet to sit further back ensuring the ball can not force it forward to disengage.
    If milwaukee wants to rectify this the cheapest option would probably be a thinner washer or the more expensive option is to reduce the length of the collet (try holding it up to the collet on the M12 impact and you will see a slight difference). Hope this helps.
    p.s. please note if you are going to grind the rear of your collet, make sure you put a champfer on the inside edge so that it does not catch on the spring causing the same issue and bend the indent in the spring downwards with pliers.

    Hey Vince now that you've shown me the internals of the mechanism it seems to me what you're looking at is a tensioning issue with one of the springs but I'm not entirely certain it's actually the spring down there holding the ball bearing in it may be a tensioning issue with the collet spring not leaving the collet completely engaged. Does seem like very very fine Springs for such a hard use application. The best course of action might be to beef up one or both of those springs.

    ive never had the collet problem. i would suggest its not an occurrence with every single driver. i guess i got lucky. cant recommend the Milwaukee driver enough. i use it mostly for cabinet making and carpentry. but i have used it extensively for duct installation and driving into steel frames. never an issue. the power delivered, the tension control, and the battery life is phenomenal.

    Only time I've had an issue was when I was using the DeWalt flexible right angle extension in the Fuel impact driver. It's happened several times and only using that attachment, so I figured it was the attachment that was at fault and not the chuck.

    My bits always fall out with Milwukee. Thought it was just me putting them in wrong. Sometimes they get stuck - especially the spade bits when i'm drilling holes in wood . Never had that issue with ryobi. Also Milwukee does not have a magnetic catch to hold screws/bits. only two downsides. Will try the spring trick you showed. Also will order more parts incase I loose something.

    I was hopeful with the increased retention that this was going to do the trick. Kudos to the idea and attempt to share the fix which is more than the manufacturer has done to this point. I’ve watched but declined to comment before since my initial view hasn’t changed. I’d still like to see if a double bearing collet would be better and maybe the retention indents of different brands sync up to a more uniform tolerance across all. I have nothing against the daredevils but their indents seem to have a much larger indent throw which then allows the ball bearing to simply ramp up and out of the indent upon pulling the bit out. Couple that with the force in pulling the bit out also coincides with the fact that the collet may also be getting forced into its natural release position, if that makes sense. Heck, maybe Milwaukee might just want to reverse the collet so pulling it towards the motor housing releases the bit , lol. Soap box put away, appreciate what you do! Stay safe all!

    I still use a standard drill, like the xph07 or milwaukee 2804 for drilling, i just havent seen any advantage to using an impact for paddle bits and drilling holes in general, drill chuck holds it good, and is faster than an impact when drilling, driving screws is a different story...

    Mine worked great for like 8 months then started to have this issue as well. It also has a weird issue now when I pull the trigger the tool will do nothing with a charged battery. Only thing that will bring it back to life is switching the speed setting.

    I found the problem with the collet in Milwaukee impact driver gen 3. My old Mastercraft Impact driver has to be pushed in to insert the bit. On Milwaukee, it has to be "pulled" to release so it is the opposite. So when trying to remove the drill bit with Milwaukee, you pull the tool up and that is exactly what this Milwaukee tool needs to release the bit. Conclusion, Milwaukee will have to change the direction of the collet, instead of pulling, {to release the bit} pushing will do lock the collet in place and the bit will remind in the tool when pulling up to remove the drill bit from the work piece. Very simple, now Milwaukee engineers get to work haha.

    I recently purchased Milwaukee for my father all gen 3 and I waited to find something comparable, I actually decided to try the xtr line from kobalt and I have been nothing but satisfied, I really hope Milwaukee will fix this and honor replacements on gen 3 impacts, both brands works pretty flawlessly for our concrete business but I'd love to see the Collet issue taken care of, also thanks for the reviews so I had the opportunity to see what was worth the money. VCG keeping it factual and informing the everyday crew!!!

    I just returned the one I bought. It takes 2 hands to change the bits, the light is crap, and it shakes the shit out of your hand if running in lags. It's also loud and gets hot. My old brushed Dewalt, while not as fast, transmits a fraction of the vibration to the hand that the Fuel driver does. The Dewalt also has single-hand bit changing and has a good light.

    I didn't really know this was a thing until I found out, the hard way... Ended up busting a bit because it came out enough that it broke off... I did see yours do it during one of your head to head battles against a competitor, and they had no troubles doing the exact thing you were, but I thought it was a fluke and there was debris trapped in there.

    Man I was really hoping this fix would work so it could crush the TTR's. When it was new was the collet a problem, or did it just become an issue over time and gradually become borderline unusable for pull outs? If it was a gradual thing I would say that likely the springs are stretched, and a good solution would be to order both springs and maybe ball bearing assembly from Milwaukee. If it was an issue the entire time then replacement parts likely would change nothing like this hack did.

    Ugh, Mikita got stolen and decided on the Fuel. Less than a year in this starts happening. Makita lasted 10+ years. Thankfully a good tap on some concrete as demonstrated here did the trick. Thanks!

    Twenty-something years in construction and I've been using Ryobi, DeWalt and among some other toes but most of my tools I use are Ryobi, I've used Milwaukee and Makita for some reason I prep for the Ryobi impact drivers

      Nothing wrong with team teal. I'm well over a grand invested in team yellows batteries alone thou. When i upgraded to 20 volt a few years ago I almost switched from yellow to red. Glad I stuck with team yellow cause imo team reds corporates have been milking the company for a few years.

    I've had the same exact issue with my impact gun. I love it, the power it has and the size. Great gun but that collar issue sucks. Can't tell you how many times I've had a wire wheel or cup on and it has came off. Very dangerous situation. Thanks for the instructional video

    I really love everything you guys do. I've been watching your videos for years and been following your videos on the collet problem since the beginning. I own the same impact driver and luckily haven't had that issue yet, thankfully. But I mostly use it for soffet and gutters. Its still the best impact out there in MY opinion. Can't deny that power! Keep up the great work you do making milwaukee pay attention to what's going on. I appreciate it more than you know and I'm sure most people feel the same.

    Took my gen 3 Milwaukee combo back to Home Depot today when Milwaukee makes these fixes I will repurchase. This is just absolutely terrible for such an awesome power tool!

    Just got mine with one ball- n its was fine- removed the spring and looks good - bended a little didnt even had to bud i hat to check. Good lucks

    I do like this. I actually fix these tools in a Milwaukee repair shop. I normally just swap the whole gear case. It seems to work great

    Milwaukee has a major design flaw, they went with a single ball bearing. It seems 2 is the standard by the rest of the manufacturers.

    Haven’t had a problem with mine yet. Drill on wood, but I do lubricate the collet with wd40, and I use the drill not the driver for paddle bits.

    I'm about to buy an aftermarket collet insert and just weld the fooker right in. I had 2 milwaukee fuel impacts from 2018 and NEVER had the issue. I plan on taking them apart to see if there is any noticeable difference. Could be something as simple as the grade of spring steel or even tolerance on the ball bearing itself. Either way, not thrilled

    They nailed it on their first GEN M18’s, That collar was perfect! And I do not mind having to pull it forward to insert a bit instead of the easy insert, I believe the first one was more reliable!

    I cannot confirm this yet, but based on what I can see and test... there is a manufacturing tolerance issue, the springs are fine. I swapped them with a different m12 screwdriver and the m12 still held on to the bit like business- but the m18 still felt soft with weak feedback when pushing a bit into place. I will mod one spring- if it doesn't work I still have another set.

    Great tool shame that Milwaukee havent issued a modified spring FOC on demand . I was about to treat myself to a Gen 4 BUT having to resort to tweaking faulty springs does not impress me one bit .

    The problem isn’t the spring you adjusted in the video. The problem is the first spring that holds the retaining clip. I found that if you pull the quick release and release it slowly it doesn’t have enough force to reseat the mechanism and allows bits to come out. If you pull the quick release and allow it to reseat by letting go when it’s fully extended it will hold each and every time. A stiffer spring that holds the retaining clip can fix this problem.

    I'm contemplating getting a new impact driver and was deciding between the 2853 and the 2953, but it seems they both have this collet problem and the Gen 4 also seems to break itself from the inside out. I don't want to move to a 3rd battery platform as I currently use M18 and DeWalt "20" volt max. What is the best choice between these 2?

    Honestly I feel like you would just keep your impact drive to drive in screws and what not, keep a drill to drill holes and just keep the impact for screws, I feel like just simply putting the impact threw that pulling it out is what messes it up, I’ve had mine for the past year and have never had any problems with it, I just use it for fencing or when I do mechanic and have never had any problems

    They put a great collet on the Ridgid impact drivers. Why don't they just use that design?

      Can you say "Patented Protected" ? Believe it or not, manufacturers pull a patented for multiple parts of a piece of equipment for this very reason. And it may stop another company from attempting to design a competing tool or device.

    Hey Vince I have 4 Dewalt 885s and have had to fix 2 collet issues over the 8 years of using them hard. What has happened on the Dewalt is the bearing tensioner spring tip has broken off due to many hard years of use. On the Dewalts the bearing springs upper end is bent in at a 90° angle at a length of about an 1/8th of an inch and that little bent tip sits under the bearing. When ive fixed both of mine ive simply bent another 90° tip on the end of the existing spring where the old end had broken off after 4 years of daily use. If the fix didnt work I was just going to order new springs from Dewalt but the fix has worked great for the past 3 or 4 years. You might try a Dewalt spring in your Milwaukee collet as from your vid everything else looks very similar. Im wondering if the U shape of that Milwaukee bearing spring causes some binding issue when under extreme vibration that makes it bind against the bearing chute walls preventing it from pushing the bearing back up. It would be interesting to know how other quick collet manufacturers springs look in comparison. If all the other manufacturers have springs like the Dewalt and dont have collet issues then that Milwaukee bearing spring might be the issue. Having so many different manufacturers at your fingertips you could check it out Vince. Really would like ya to get it figured out so Dewalt has No excuse to not bring out a better impact then the 887 UGH! My 885s arent going to last forever, or are they lol. 👍👍👍

    looks like the centripetal force is pressing that ball bearing out of where is suppose to be, that will explain why it only detach when turning after the "fix".

    as a consumer looking to purchase a new kit, and exited to get an m18 fuel impact driver, looks like I will be going Makita since Milwaukee has known, and apparently does not care as they have done nothing to fix.

    Only reason I haven’t made the switch to Milwaukee yet as soon as they fix it i will but until then at least my dewalt can keep its bit in even if it isnt quite as powerful

    I’d have to say very little that can fix this issue besides adding a twist lock to the sleeve. The spring is your lock now. And it can only take so much pressure before it let’s go. When u push down on the sleeve to remove a bit normal it forces the spring out releasing the bearing When your pulling the bit out your also applying similar force to be applied to the spring. The back of bit is putting force on the bearing causing it to push back on the spring. A simple fix for someone to design. Would be add threads to the sleeve so that when you put a bit in you can use it normally with quick release feature or twist the sleeve “ thread it down to apply a manual lock behind the bearing and spring not allowing it to release until you want it to or the bearing fails from wear.
    I’d have to also think that if they fully fix the problem that means there acknowledging it and could be subject to a massive recall by saying it doesn’t happen to all of them “ or a intermittent problem” they can blame the user and avoid having a recall on a unsafe or defective product” they most Likely have a fix and waiting in gen 4 to put it in and call it new technology to avoid recalls and or lawsuits

    I think you should try putting the M12 spring onto the M18 gen 3 spring because they are designed differently , that could work

    I just sent my M12 gen 2 impact driver to Milwaukee service repair and the only thing they did was give me someone else’s gen 2 impact driver and it has scratches on it. Also has the same issue. I just wrote an email to them calling them out. Not a good initial first chance to repair it.

    So I just stumbled across this video/channel for the first time, and had no idea that this was an issue. Now, I'm not an expert or anything, I cant thing of a time I have drilled a blind hole that deep. However, I have to ask why you go full-send without chip evac every few seconds? Surely the extra material is clogging the hole and giving you the issue in the first place? I have punched through some reasonably thick sections of wood, and I typically clear the chips out before I've completely buried the entire shaft of the bit. I'm not saying its not an issue, but it seems like basic chip evac could help prevent this issue?

    I think the drilling test the method U use to remove the bit is to heavy handed for any brand impact driver collet I think it letting go actually prevents any damage to the tool the material&the user...if u check that's it locked in there's no need to be so heavy let the bit do the cutting &safely remove from material by control of the trigger

      the old 10+ yr old brushed M18 impact handles it fine and the gen 2 fuel handles it fine. This is one of them unforeseen problems problems that you might have got out of cheaper brands back in the day. I run allen screws and have the same issue when pulling up. Also dont forget that sometimes the collet just doesnt lock when switching bits.

    I bought myself a proper German Metabo brushless impact to join the brushless 18v drill. The engineering quality is amazing.

    Great videos, keep up the good work! After doing some experimenting myself I think there may be two separate but related issues. One is the bit falling out when disengaging the workpiece the other is just falling out with the driil shut off. In the highspeed setting it is a design issue, the intense vibration simply dislodges the ball allowing the bit to drop out. In the low speed or drill off settings I think it may be a contamination issue, the space between the chuck and collar where the ball resides collects greasy debri which stops the ball from moving freely in the assembly. I sprayed my chuck with WD40 until the contamination was all gone and the second issue went away, I made no attempt the modify the spring. The slow speed and static issue is gone, the high speed issue remains. It's interesting that Milwaukee drill chucks use one ball but extension chucks use 3 balls.

    The problem seem to be related to the rotation of the tool overcoming the spring tension on the ball bearing... Maybe a different spring would be needed entirely or a complete redesign of the system

      I see great deals on gen 3 now - did they fix it? I guess it's fixed in 4th gen for sure but 3rd are discounted now.
      Also - I don't plan to drill with impact DRIVER :D It's not a drill so maybe that won't affect me

    I've never noticed an issue with my milwaukee impact driver, but I keep a magnetic bit holder in the collet all the time.

    The collet is one thing... my biggest problem with the fuel gen 3 is a couple times a day I go to run a screw in and I get no response from the drill. I use my makita almost exclusively now because I'm tired of the issues that the milwaukee impacts have. That's ok, skeeter seems to have it figured out

    In the petrochemical industry. You can be 400 feet on top of a column installing a manway cover or buttoning up a spool piece. You do not want your bit and heavy socket to fall out. If it were to fall and strike a person, it could kill that person. But of course, the area below the elevated work. Should be barricaded as a stipulation on the elevated workers safe work permit.

    I love my gen 3 Vince, but i do mostly metal work never had this problem. That said I have a theory. I noticed the DCF887 at work uses the same spring design, however, the main difference I see in the chucks is a springs pin in the center of the chuck. this puts a preload on the bit and keeps the bit from moving around. I believe from my 20 years of mechanical experience the power of the gen 3 creates a harmonics in the pull out motion slamming the ball and with the right harmonics the the bit releases. I believe a preload spring behind the bit would keep tension on the bit keeping it from slamming the ball and releasing. I am going to get some paddle bits and see if I can get my chuck to do this. Then I will add a spring to put tension on bit inside the chuck and see if it resolves it. The is my theory Vince and I will put it to the test. I appreciate your videos and thanks for all you do.
