It was suppose to be sad like Mikoto's death due to only having SUCH a small amount of time after beng reunited with them (Even her Corrupted self in FEH screams this out bitterly she got it WORSE then Mikoto, I presume they had Days or a MONTH before Chapter 5 of Fates, where Lumera only had like a few FUCKING hours). But falls flat abit for first time players because "they didn't get enough time to KNOW Lumera to feel she DESERVED that sad death scene!" and frankly I agree with them! At first I agreed with what you said, but after reading the Manga which changes it to her being badly injured (likely setting up her death LATER, let's not forget Sombron invades Lythos while you were heading to Elusia during chapter 18-20! I can presume anyone left in Lythos up to the Castle were killed and turned into Corrupted) it's also one of my ideas on "fixing" the story (I don't hate the story, like Fates, if they made SLIGHT changes, it would be LESS bad, right now I see it as AVERAGE with a FEW CRINGE Scenes as much as it has GREAT scenes like this one!) where Lumera lives and they chime in through a magic device or something ever so often for the story. At least the build up gets us to know her character more AND it plays with the Cornelius archetype, she WILL die as the protagonists parent, but she'll die LATER. Hell it can EVEN tease with signs Sombron had her CAPTURED in Chapter 21-22 rather then killed, making Chapter 25 a gut puncher in that "no he killed her! Morion and Hyacinth were FORESHADOWING to this coming and makes Veyle not wanting to tell Alear what she knows on who's guarding the last Shard alot more impactful) Playing with the Trope is basically making you THINK they weren't going to kill her (like what happened to Emmeryn in Awakening where she turned out alive), getting your hopes up to save her at some point, and getting a NASTY dose of reality that NO. At this point her death scene and final farewell is more impactful (if feel that in CH 25 loses POINTS because of CH 3 doing this ALREADY, where without CH 25 being "The final farewell" would make it MORE unique, we were already showed with the mentioned Kings that they DID get their free will back abit upon being vanquished to make their final farewell! Morion saying the Brodian pledge as he always did with his sons, and Hyacinth making a PROPER farewell to his daughters, just saying on how to make it more impactful and sad! Especially since we already got the "can't make another Emblem or Grant Wishes ever again after Chapter 22!" so all deaths are FINAL)
One can only imagine how Lumera was feeling throughout all of this, hearing how her coming across this youth and deciding to help to get them somewhere warm and comfortable was the first kind thing anyone has done for them, and then hearing that they're Sombron's child who is so desperate to live to see another day and being scared to death of being labeled a defect if they did not follow orders with the punishment being fed to the corrupted. Lumera must have been holding back tears throughout hearing the last few parts but kept it together for this terrified youth to be a loving influence in their life.
This makes me wonder what the original events were. Did Past Alear and Lumera meet under different circumstances, leaving the shard intact, or was it similar to Chapter 24, just with a different army, or did someone we never saw before time travel and defeat Past Alear, which set the events of Engage in motion? We may never know, since Fell Xenologue doesn't follow the same timeline.

I think it goes without saying that a lot of people think it's stupid... but I think it compliments her rather cute and charming personality well.
Still not as random as adopting the damn seagulls... The cats, dogs, donkeys and camels i get, as they are mostly kept by humans as pets and beasts of burden, but why a seagull!?

So my question is did she find them unconscious originally? Or did we alter events. I want to theorize maybe they did fight and she beat them but took pity on them and maybe had a similar convo to this one
I've been left with three possibilities. A: The events originally played out like Chapter 24, except the shard was left intact. An army from that time period, or at least an unknown soldier, managed to defeat Alear in combat despite the odds and left them unconscious in the snow, leading to Lumera finding Alear. B: Alear did not see any combat at the shard, and instead, Sombron basically ended up casting aside Alear in favor of Veyle later on for unknown reasons, leading to Alear going to Lumera for safety. C (This one is a bit of a stretch): Alear never met Lumera in the first place. It's possible that Sombron instead won the war, leading to Elyos in a similar state to Alternate Elyos and Sombron going on to invade other worlds. At some point, an unknown individual managed to steal the Time Crystal, travel to the past, and defeat Alear in a fight, hoping this would prevent Sombron's victory. Lumera would find Alear unconscious afterwards. Honestly, it's really up to our imagination.

Maybe velyle being the daughter of a mage dragon made him look to her and slowly cast alear aside until they meet lumera and give veyle their dragonstone before fully turning against sombron
I was on TV Tropes and on Fridge for this game, they connected it to the "dream" that Alear had in the Prologue! Like how did they know about the Royals before meeting them! It might have been a JUMBLED mess of old memories and thoughts going through their head as they WOULD remember slightly their "appearance" when you fought them in Chapter 24! So everything WAS stable and this was where they (Alear and Lumear) first met Also as a reminder, remember when Zephia in Chapter 5 noticed how FAMILAR Alear was, she may not have jst been remembering them back then when they were a full Fell Dragon, but instead when they met their "time travel self" as it was 1000 years ago, Zephia likely let it pass as a faded memory and likely GUESSED it right around when she made that Time Crystal that brought you back to the past in Chapter 23 right before her death!
