When I played the game, I was surprised that Lance betrayed Tommy. When I replay the game again, I finally saw the clues that Lance was going to betray Tommy. Lance was lazy and immature man child. His brother Vic and Tommy did all the work and each of them build their own empire. Lance did very little for them. Lance was motive with revenge when Vic was killed and he helped Tommy kill Diaz and once he became second in command to Tommy, he went to his lazy, man child, and immature drug addict ways. Tommy and Vic had every right to yell at him. Tommy did gave him plenty of chances to clean up his act and do his job, but Lance didn't listen. Lance got a lot greedier and betrayed him. That is what got Lance killed.

You know Honestly I feel that Lance Vance's Fatal Flaw was that He ALWAYS let His personal feelings interfere with Business, such as when He impulsively attempted to Assassinate Ricardo Diaz on His own to Avenge His Brother Victor's Death, instead of gaining Diaz's trust and getting Him to drop His guard as Tommy suggested as even He knew an open War with Him was foolish, and when He betrayed Tommy only because Tommy saw that He was slacking and tried to put him in check and unlike Victor Tommy was not Blood related to Lance nor was He ever really Lance's Friend, Tommy was His BOSS which meant that Business would ALWAYS come before anything else, hence the reason why when push came to shove Tommy had no qualms about killing Him though Lance erroneously believed that like His Brother Victor, Tommy would just keep putting up with His B.S. and covering for Him, Lance Vance is the Personification of the words that Frank Lopez spoke to Tony Montana in Scarface "But the Guys who want it all;Chicas, Champagne, FLASH...... THEY DON'T LAST........."
It all makes sense...Diaz was the rival to the mendez and hated them, when victor killed them he basically filled that power vacuum and Diaz envied it. He envied that victor became the person he wanted to be And hated the fact that the Forrelli family chose to buy the mendez cocaine from the Vance brothers. That's why he killed Victor. He wanted to be the only drug baron around.
In hindsight, we also see that Lance was likely selling out Tommy as early as the “Hit the Courier” cutscene, as Ernie got beaten up by the Forellis in the next printworks mission “Cap the Collector.”
I don't think that Lance would have betrayed Tommy if Vic was still alive. I think that maybe Tommy and Victor would became friends and associates because both were serious guys, and Lance would have helped both of them with Vic keeping him under control, they would have killed Diaz together and made an agreement with Sonny Forelli (he wanted his slice of money and drugs after all)
Well though Victor probably would've been PISSED at Lance for getting Himself into another mess, He most CERTAINLY would not have wanted His Brother Dead, it's kinda hard to blame Tommy for feeling like He was The Boss though since He did 99.999999999% of the work to build His Criminal Empire Lol

Tommy never treated Lance as co equal partner or best friend. Tommy said the entire operation was MINE and then said ‘you sold US out’ to Lance but Lance corrected him by saying I sold YOU out. In Lance’s view, Tommy only cared about himself.

I remember that when Lance backstabbed me, I was hurt, I didn't see it coming. I helped him get revenge, how could he betray me? Looking back, the signs are certainly there that he wasn't nearly as dependable, but still, it hurt.
I'm replaying VC and man let me tell you. All the missions where you have a partner none are more annoying than Lance. I don't know what his deal is but he likes to run in front of my gun in the middle of a shoot out with enemies and I end up wasting him causing the mission to fail.
