I've been cutting cameras professionally for over 15 years. Gotta say, this is much better than I was expecting when I clicked the video. He's Cutting on the beat. Following the action. Well done. Not much actual directing of the cameras going on, but I imagine the camera operators have worked with this director a lot and already know what he wants. So no need to direct them.
Thank you! We train our camera team to have a toolbox full of shots to offer the director. Also, we teach with the music in mind. The directors all know the music in and out, and the camera operators have heard the songs a few times, if not have them memorized.
The transitions is right on point keeping the audience engaged as feeling like they are part of the service. Nicely done.
I am always impressed how big some of the church productions in the USA are. Here in Germany there is nothing like this. The biggest Church-related job I've been was a 5x4 Trailer stage with some basic lights and audio. And that was one of the biggest productions I know.
Nothing like multiple cameras (or even any cameras), streams and stuff like that.
There are a lot of churches here in Germany with a very big tech setup :D I actually don't know a lot of churches anymore that don't do a livestream :D Yes, maybe the Landeskirche (but even a lot of those are streaming now), but all the other churches are streaming since covid

Really good to see how this works as I think of picking up camera/video side (currently do FOH audio for one service). Thanks for showing several segments, fast, slow, whole song and feedback to ops.
Interested in those really quick calls of 'Ready #n' then '#n' in the fast paced-sections. It seems that the gap is less than the reaction time for the operator between 'ready' and 'live'. I realise you can see the shot is good so you just need the camera op to hold it for live, but the 'ready' call seems superfluous since the next syllable announces the cut.
Presumably the protocol of 'always calling ready' before live is important to create a consistent process. I can see how it works in the slower sections, but wondered why you don't just call the camera going live if the ready call is going to be late anyway. Do you train the camera ops that 'ready' means hold if you have a good/stable shot...listen for the number... it's me... so hands off changing it till the shot is finished? It seems one has to react to the 'ready' and not the camera number to have enough reaction time in case you had decided to improve the focus, zoom or composition just before that moment.
Great insight here, David. Often during fast-building sections of fast-paced songs, the "ready" call is more of a warning that your shot is coming. I usually coach the camera team during rehearsal about what kind of shots I want during those sections. If everything goes as planned, the camera team will know what they are supposed to capture before we are live. Calling "ready" is always going to be the best practice for directors. Consistency from a coach is key when you have a team that does not always play together.

I send my com channel and program channel into a mixer then use an audio to sdi embedded and record using a hyperdeck.
Hopefully one day my church will be equipped to be able to fuction like yours
We all have to start somewhere. Work on intentionally growing your team and asking God for guidance and wisdom. It will happen naturally in his time. Praying for you, and your ministry.

Old video but have they thought about adding black fabric skirting to the raised instrument platforms? Can see the wood framing.
We have messed with fabric a little for stage skirts. For some stage designs we use skirting, some we don't. It really just depends on the stage design.
You mention 2 numbers , the first one to be ready and the second one to go live??
Hi Eddie, yes, the first # is to "ready" a camera. Usually, once a camera is "ready," we then "take" or put a camera live on the second call of the number.
In faster sections of songs, we will just say, "1, 1." - This is figured out in rehearsal and camera operators are prepared for a faster cut to them.
Why does is look like no one is into the song? they're just standing still.

How are mixing and syncing the audio and what type of cameras are u using. Great work guys AMEN
We have a broadcast mix that is embedded in our ATEM Switcher from a Dante output. This mix feeds all of the other spaces we have at church (family seating area, overflow spaces, recordings, and also online). We use ATEM Broadcast cameras on tripods. Our mobile cameras are a sony a7riii and a Sony FS5. Thank you Tedz!

Our tripod cameras are Blackmagic URSA Broadcast. Our mobile cameras are 2 Canon XF605's and 1 Sony A7riii

How many cameras do you have? More is actually easier since you have more shots to choose from and the operators have more time to check the focus and frame the shot. I just started training as director after 14 yrs of doing camera. They finally convinced me to do it 🙂. We used to have 5 cams, now only 3.
Pressing the buttons is easy. Knowing when to press them takes practice 🙂
Know the songs
- bpm, speed, tempo
- main singing parts
- instrument solos if you have cameras on them
See the future
- don't watch the Program box. A TH-camr said "if you're watching it, you're watching the service". You need to choose a camera for Preview, take it when ready and find another camera to take. Over and over.
Give direction
- I'm not a talker by nature so I already know I'll have to get chatty and tell the operators what I want and when they're doing a good job or need direction. As an experienced camera operator, I pretty much just do my thing. Much different as a director.
Anyhow, that's a few things to think about. Got any links to your church's livestream that we can watch?

you run the cameras at 30 frames? I have been trying to figure out what looks best.
Hi, not the poster but, been in the biz for years. The standard frame rate for broadcast tv (live or live-to-tape) is 30 FPS; usually. That’s just a rule of thumb though.
If you are creating something cinematic looking you may want to go 24. Most TV shows are shot 24 standard.
Unless the broadcaster requires a certain frame rate shoot how you like. I will say our local PBS station required 30. Just depends on where your content is gonna live.
This is great. May I ask if the director is also the switcher in this video? It doesn’t seem possible to have a different person switching from the calls because of the speed.

This makes sense to me as the reaction time between go and the camera take is 0. This is what we moved to almost immediately as we built our team. A separate director role would require a much different timing.
This is well done and a model for how others should be doing it.
Are the Camera operators picking their own shots or does the director tell them before hand what kind of shots he's looking for from each of them?
A little bit of both. Camera operators are encouraged to "sell shots". The director has the final say though!
As someone on a production team at my church normally it's kind of one of those on the fly type of things because beforehand we get a generic overview of what's going to happen and then we basically make it happen with certain shots that we want or certain shots that will look good

I would love to know what kind of cable do you use to transmit the video from camera to your switcher. I need some recommendation on what cable to use if more than 50m camera distance to atem mini extreme. Looking forward for a help. Thank you!
Is it still recommended to use HDMI cable even for 50+ meters distance?
Or should I use Cat6 LAN cable with LAN to HDMI converter? Will it have delay?
We use SMPTE Fiber. from camera to CCU.
From CCU to Switcher we use 12g sdi.
This is awesome. Do you also direct the Front of house & Broadcast tech? Im trying to figure that out. The sound guys need ears to do the mix and so Im trying to see how comms works with that.
We have someone dedicated to FOH audio. They manage all of the audio for in-room and broadcast. They typically only use the comms if they need to. They don't have a headset, so they can listen to the mix. It's a telephone-style com unit.

what headset do you use for communication that allows your camera operators to hear with the noise levels?
The headsets we use at camera stations is the clear com cc-300 and cc-400
Do you use the Preview and Program keys or the Preview and Cut keys?
I used the Preview and Program keys while practicing for the first time (been doing camera for 14 yrs) but thinking the Cut key will be easier for me.
I use the preview and then use the cut key to bring the selected source into program. If we move into a faster song, I will just use the program buttons, however I'll always try to get back to use the cut button so I'm always able to preview the source on a larger screen.

Hello, I have an ATEM and I would like to know how you put video on it, because I can't put it on the system. I don't know if it's the format or something... I would appreciate it if you could help me
If you are adding a video to the media player, the ATEM accepts only images. If you are inputting video from an external source, make sure the format you are outputting matches the video standard of your switcher.
Open Atem software, click the cog on the bottom left, select general on the tabs, then under video, you will see "Set video standard to:" and then a box that shows your video standard. Unless you have ATEM Constellation you must match this video standard across all gear.
why cameramans cut the hand of the singer ? U need to create a room for hands. 2. for directors... on speach, u need to cut more fast, especially on change the paragraph...
You're correct but, if they suddenly lower their hands, you have too much headroom. It's tricky.
How does the guy speaking keep track of where the solos and special moments are, on paper or memorization from rehearsals? thank you
Our directors spend a lot of time working on memorizing the song. Especially the parts that should be emphasized in the video cut. I recommend listening to all of the songs in a set, following along with any music charts available, paying close attention and taking good notes in rehearsal. Our music team will provide us with most of these materials on Planning Center Online.

How long it takes for someone to learn this please?
Start now, and practice daily. You can learn from watching others. But in my experience getting hands on with gear and learning as much as you can will take you a long way.
How do you get the graphics automatically on program?
We use a downstream key
How did you get the color grading?
We color everything by using a Blackmagic Design ATEM Shader, Camera 5 and Camera 7 are shaded by internal means (White Balance, ISO, F-stop...) We do not do any coloring in post, what you see is a direct cut from a hyper deck that is recording our Multiview feed with a com/ PGM mix.
What Kind Of Black Magic Switcher Do you guys use?
We use the ATEM Constellation and a 2me surface.
What filter to use get rid of Harsh light
No filter, only settings on the camera (Aperture/Iris)
Also what is the reason to say "3" before each camera?
He says “pre” as in Im about to switch to your camera be ready, then he will say the number again. So “pre 5 … 5, and he’s on camera 5. Hope this helps god bless.

He's saying "ready"
He just says it really fast. Speaking quickly is important when you're cutting cameras because everything is happening extremely rapidly and there is not much time to communicate.
"Ready two" means "hey camera two you're in preview and about to go live so be ready"

You should really elaborate when saying something like that. Another person said the same thing to a worship concert.
The concert had a worship song, sermon, worship song, sermon, repeat, with tons of prayer. And the person had the guts to say they need to focus on what's important rather than entertainment... because they included a short entertainment section...? In the same way the people you criticized without elaborating probably have tons of team prayers and readings and their hearts are in Jesus. If you disagree with the entire production-like worship, then so be it. Don't criticize a God-loving team with your minimal understanding of their perspective.
