Would also explain how they are the few that seem to have this ability, Mihawk is the only one we know with a black blade, so doing this sort of thing isn’t something anyone can do. But the issue with this happening to one’s body is that since haki is your will, having a mental break, or loss of Will would cause your body to become vulnerable. Also, big mom’s feat is better, she could also lift a Boulder big enough to crush a bear, I would guess, and oden felt the need to use a boulder rather than his hands? Easy big mom win there.

I really believe big mom's durability is from a natural state of armament haki. Where even tho she's not actively using it, her armament haki is just overflowing to the point that it leaks out to her normal base state. Similar to aisa's observation haki being almost on par with enel's and she received no training in it. It could potentially be her conquerors haki that is also just as capable or potent.

My theory is that Big Mom constantly has a light version of armament (the non-black hardening form) active at all times, and it's strong enough to repel something like Brook's sword, but not enough to block a kong gun (hence she used hardening against Luffy).This explains why she can only be harmed while in emotional distress.
My theory is that just like there are specialties between Conquerers observation and Armament haki, there are further specialties within Armament itself, and just like you can't unlock Conquerers there are certain types of advanced armament that only some people can unlock. Maybe Big Mom's specialty is defense, and she has a thin layer of barrier like haki hovers right above her skin, that's kind of rubbery, so she only has to use black Armament when that barrier sheet is breached. When you stop attacking the haki reforms. That reminds me of the bubbles used to coat ships.

If advanced offensive haki allows the attack on the inside, advanced defensive haki allows for a shell on top of the black haki which can be constantly emanated once you unlock it. It's possible that similar to how conquers can't be unlocked, certain types of haki can only be unlocked by certain people, and Big Mom has an affinity towards this type of haki

I really believe big mom's durability is from a natural state of armament haki. Where even tho she's not actively using it, her armament haki is just overflowing to the point that it leaks out to her normal base state. Similar to aisa's observation haki being almost on par with enel's and she received no training in it. It could potentially be her conquerors haki that is also just as capable or potent.

My theory is that Big Mom constantly has a light version of armament (the non-black hardening form) active at all times, and it's strong enough to repel something like Brook's sword, but not enough to block a kong gun (hence she used hardening against Luffy).This explains why she can only be harmed while in emotional distress.
My theory is that just like there are specialties between Conquerers observation and Armament haki, there are further specialties within Armament itself, and just like you can't unlock Conquerers there are certain types of advanced armament that only some people can unlock. Maybe Big Mom's specialty is defense, and she has a thin layer of barrier like haki hovers right above her skin, that's kind of rubbery, so she only has to use black Armament when that barrier sheet is breached. When you stop attacking the haki reforms. That reminds me of the bubbles used to coat ships.

Honestly for the world of One Piece, being technologically advanced pre void century makes sense because it would mean that there are remains of the past technology for someone like Vegapunk to study and experiment. For example his technology is said to be 500+ years ahead of its time, well what if that quote "ahead of its time" alludes to already existing technology that got vanished during the void century, and that via analysis of the components/elements of the "remains" and of the devil fruits themselves he discovered some things that only he and maybe a select few (Im being one of those) knows or understand.

Maybe just like there was sparking around the Clashing between White beard and Roger's weapons, and how there is advanced armament that penetrates and damages from the inside, maybe there is a defensive armament that is like a thin outer layer of invisible haki that is like a sheet of rubber, if you do enough damage it allows you to touch the skin of the opponent. If advanced offensive haki allows the attack on the inside, advanced defensive haki allows for a shell on top of the black haki which can be constantly emanated once you unlock it. It's possible that similar to how conquers can't be unlocked, certain types of haki can only be unlocked by certain people, and Big Mom has an affinity towards this type of haki
