while it would be pretty complicated or even impossible to set up a valve gear mechanism that can allow each set of wheels to turn independently for offroading, i'm guessing they did it just for the Polar Express since this probably wasn't the first time it had to do this

I can actually answer your questions. Ice has weird physics. It's actually quite strong as a mass. The reason why it didn't break under the locomotive vs the pin was point of entry. The locomotive entry was very gradual. It allowed the ice to adjust to its weight and enabled the flanges of the wheels to carve paths into the ice rather than break it. Now the pin on the other hand went straight down into the ice forcing it apart. The sudden expansion of the ice around the pin caused enough strain to make it crack. The chain reaction caused more ice to crack and once it reached the grooves the flanges carved, the crack followed them because those grooves are essentially the thinnest parts of the frozen lake which means it's the easiest to break. Now as for what the children feel, mostly nothing. Train cars are equipped with suspension like normal road cars. All the kids would feel is the change of direction and when the passenger car they're in went into the water, which would only feel like going over a small bump. They wouldn't know they're even in water because the rails weren't deep enough to cause water to enter the passenger car.
It would have to defy physics considerably. I don't think Pere Marquette #1225 would respond to controls that quickly, and a train off its track is helpless without a crane or at least a powerful jack rig to nudge it back onto them. The Polar Express book may have been inspired by a real engine, and the appearance and sounds may be the likeness of that very same engine, but no steam locomotive I know of can do a maneuver like this on the ice. Or handle a roller coaster grade and live to tell the tale.
