No matter what had happened in that battle, the outcome will still be the same. It's a sad but true fact. Irrelevant but as far as i remember there's inherent memories in KnY. For example, Tanjiro sees memories of his ancestors who lived in Sengoku era. Since Kyojuro is descendant of Flame Breathing users, he could learn Flame Breathing from memories of his ancestors but it seems like he didn't do it for some reason. I wonder why he didn't use inherent memories to learn Flame Breathing faster?
One thing to note is that the hashira of Rengoku's time were the strongest that there ever have been, meaning Kyojuro is likely stronger than Shinjuro was at his peak. This isn't to say you're wrong about Shinjuro or that Kyojuro did reach his peak. I'm just adding to what you said to point out that despite already being stronger than his father, Kyojuro would've become a real monster if he'd been trained properly.

Welp it was stated that Kyojuro was impressive for mastering flame breathing from just reading scrolls. He was considered naturally gifted after all and hasn’t really been shown to be struggling with learning any of the forms. Perhaps Kyojuro would get to hashira level a few months or a year earlier if his father continued to train him? But imo he wouldn’t be that much stronger at the point when he fought akaza, if at all.
