Awesome video, as always. Not sure how I feel about these things getting more and more tech-based. Like pairing the levers (sorry, switches) - what happens if the QR code wears off a little bit over time / use and you can't scan it? After a few years of use, you break your rear mech and then your new mech has no way to pair with the front switches? Also, the front mech set-up being so dependent on the app... what happens in 10yrs time when nobody has an android or iOS phone anymore (because we're all in the metaverse or whatever.) Lots of people riding "classic" bikes with Dura-Ace from decades ago... I don't think anyone is going to be able to use this groupset in 20yrs time. :(

Love the video. As a fatter cyclist -I believe for me weight is less of a concern - curious once you start riding it what your review of the braking improvements will be. I can tell you comparing Dura Ace 9100 or 105 -7000 non-servo wave levers to the new GRX servo-wave brakes there is absolutely no comparison. I have exactly nothing but major problems with my DA 9100 brakes after about one year of use and had to just give up and replaced the calipers completely. Being less concerned about weight I can tell you that nothing is worse than having your brakes not perform that well on a high-end bike. Additionally at least for me on my Cervelo R5 - the opportunity to not have to route those cables from shifter to shifter then down to the BB through your handlebars and stem is a huge win!. Obviously I think Shimano is brilliant and figuring out that routing of the cable down to the BB and then across the drive side chain stay is exactly no challenge!

Hi @Rides of Japan , do you maybe remember length of Di2 cables you used ? For that frame 1400mm (from RD) and 650mm (from FD) will be ok ? Best regards from Poland
Thanks for the funny videos with lots of interesting information. I was told that the 11 speed cranksets are not compatible with the new Shimano 12 speed. How does your Easton crankset works with the 12 speed?
people (including me) have been using the 12speed xtr chain on 11speed for years already. Gives an quieter drivetrain over all) However, you can not use the 12s chain on the 11speed 1x narrow-wide chainrings (I tried 😬)
@@ridesofjapan I was wondering about this. Cause I have a DA 11 spd 52-36 crank and the new DA 12 spd 52-36 crank. If the old 9100 crank is lighter I'd rather use it as it performs great. But have been trying to make sure that it's compatible. It looks nearly identical other than the beefed up crank arm
I have not personally used the 9100 crank with the 12speed chain myself, but plenty of people have. If you already have both then I’d just give it a go on 9100 crank and make a decision from there.
so you're continuing to use the 11 speed Easton chainrings w no shifting problems? Have a 12 speed Di2 on order myself but ordering in parts. Also waiting on the 12 speed Carbon Ti chainrings but not sure how much I can hold out longer especially if the chainrings end up being my block to finishing the build. Distributor says they have been on order forever w no insight on when coming.
No shifting issues, but I never used the DA crank so I can’t compare the sifting performance. This far though I’ve not had any dropped chains or other shifting issues that bothers me. I have not use the carbonTi rings (yet) though so can’t speak to how they would perform.
Very good and detail installation guide, thank you. I want to ask about b-screw adjustment with tools(guide), what chainring position do we need to put during the adjustment? Big ring or small chainring?
How is the pad clearance? I wish I had the bike bug when I was living in Japan, my climbing skills would be so much better as I lived just North of where you are.
Great video - hope to ride in Japan one day - Question: a lot of US dealers are selling a ‘kit’ by putting bits together (and charging the same price as a complete kit). I have to imagine there are some build parts substituted. Any thoughts on that? Some are suggesting Ultegra rear derailleur (LoL) suggesting one has wider range
This 12speed generation DA and Ultegra has the same range (11-34). I did up my second bike with Ultegra, but I went for the DA levers and calipers. Derailleurs are about double the cost going from Ultegra to DA but levers & caliper kits are “only”200~300”extra”, so that what I did personally. If that’s the case in US I don’t know though.
The stupidest thing about Shimano 12 speed is that there are only 11-30 and 11-34 cassettes available. Not everyone lives in the hills and constantly drives up and down 20%.
Thanks again for great content 👍. Do you think this set up (12sp shimano) would work with any 11sp chainset? I want to put it on my Cervelo Aspero gravel bike but with a 46/34 set up.
The 12speed road FD are not designed for sub-compact, you won’t be able to get the FD low enough on most frames. (However, I have a video on a solution coming in a week or so)
@@ridesofjapan ah - hadn’t thought of that. My chainset is an Ultegra 34/46 (it started life as the cx version 36/46) so the FD should go low enough for that?
It all depends on the frame… if it’s a FD clamp-style you can move it how much you want obviously, if it’s a CX frame with Brace-on mount they most likely have the mounting tab lower by design since it’s made for CX gearing. Both my Emonda and Allied Echo only allows me to use minimum 50T outer ring with a road FD. I have not used a GRX FD myself, but I would imagine since it’s design for sub-compact, the mounting points on FD itself takes this into account. Another thing to think about is tire clearance. Again the 12speed is design for road, and not gravel, so if you use a 40mm tire the clearance between the tire and the FD is dangerously close (I speak from experience hehe)
I have a question hope you can consider looking into it...you say you have a 12 speed 11x30 can you decrease the number of speed to 7,8, or 9? This would lighten your cassette although I do not know in terms of smoothness in shifting. But still you have a marginal gain in terms of lessening the weight of your cassette. You still have that 11x30 teeth you can retain for high or low gear, would you even know what gear you are in when riding?
@@TheRdrage Double-press the button on your rear derailleur to switch shifting modes. A solid blue LED indicates it's fully manual, giving you complete control over the shifting.
Since I want to avoid changing my QUARQ DFour powermeter crankset equipped with R9100 11sp chainrings, what chainrings would you suggest for using them along with the new R9200 or R8100? Thank you !
With my 2019 Venge Pro (with braze-on adapter mount for FD), I am unable to adjust the front derailleur in the manner that Shimano suggested, that is, the flat surface of the outer plate of the FD is directly above the largest chainring and that the rear edge of the outer plate is inwards by 0.5 - 1 mm compared to the front edge. Is it a deal-breaker if the chainring is actually inwards by about 1mm from the rear edge of the outer plate instead of the other way round? Short of bending the braze-on adapter, I don't think I can have it the way Shimano wants even if I can push the chainring out a bit.
Are you using the 9200 crank? The chain line has been moved out 1mm compared to previous generation. That said, as much as I too try to follow the instruction sometimes you just have to experiment and see if you can get it to shift good to the best of your ability. I use non-Shimano cranks with the old chainline so I had to play around with spacers/shims on the crank. In your case try to get it as straight as possible and then do the app adjustment procedure and see how it shifts…. Then adjust again if needed.
@@ridesofjapan Thanks for the response! I'm using Quarq DFour91 power meter (designed for Shimano chainrings) with 9100 Dura-Ace 52-36 chainrings. In my case, with how the FD is bolted - it is already as far outboard as possible - to the braze-on mount, even if the chain line is pushed out by another 1 or 2 mm, it's still not possible adjust in the way described in the Shimano manual. Once I get the chain on, I'll do the adjustment. Thanks again!
I’m surprised you didn’t go with an 11-34 cassette seeing as you do a lot of climbing and also do a lot of loaded riding with bags and stuff. Personally I am a pretty fit rider and even I use 46/30 chainrings up front with an 11-32 for regular road riding here in Los Angeles
@@SiopaoSauc3 I assume failure rate is the same for 6800, 8000 and 9100 and that popularity determines how many failures you see. My 9100 failed recently. The 9200 chainset is about 80 grams heavier than the 9100, maybe they added weight to make it more reliable?

people (including me) have been using the 12speed xtr chain on 11speed for years already. Gives an quieter drivetrain over all)
However, you can not use the 12s chain on the 11speed 1x narrow-wide chainrings (I tried 😬)
Doesn’t matter what ring, either ring should have enough tension to pull the cage forward, if not, the chain is too long.
@@ridesofjapan thanks a lot..
Thanks for Info
Watching this as soon as I leave work. Did you sell the OPEN or will you be resurrecting it?!
Open is sold. It deserved to be ridden again :)
Definitely a beautiful bike! Wish I would've had the funds to get it at the time.
Awesome video as always!
Does anyone know if the new brake calipers are compatible with the previous generation (R9170) shifters?
yes, but not vice versa.
Saw one of these on the table at the local bike shop, unsold to 🤤….
Very nice piece of kit, to much$$ for me unfortunately.
Great video, thankyou
Thank you for your video, very helpful !!! I'm swapping my 11s to 12s di2 on my Emonda, what's the length of the 2 cables that you used? thank you
Halo there, your banker here. According to our books you are not saving enough. You need to spend more to save more. 😂😂😂
How is the pad clearance? I wish I had the bike bug when I was living in Japan, my climbing skills would be so much better as I lived just North of where you are.
Could combine all the lightest parts
Where are you from originally? Will you talk about what it's like to live in Japan without a car sometime?
No weights for the Dura-Ace packaging? ;)
4:25 some Assembly Fluid #1 will fix that :)
@@ridesofjapan Adapters can be found from the usual suspects...
Works.
👌🏻 Merci.🙏
Thanks for the video. I have a question. How many cables came with the groupset and what lengths were they? Thanks.
Two, 1200 & 900mm
@@ridesofjapan Thanks
Are there 3 batteries or 4? Sounds very convenient (not).
What bleeding spacer are you using.
Shimano designation / mm.
Don't you need a thicker one for the 12 speed than for the 11 speed?
New bleedblocks are included with the calipers
O.M.G!
I had Ultegra 8170 fitted last week. Synchro shift cannot be applied using E-Tube at this stage. My bike shope reckons a firmware update is needed.
Mine came with synchro shift on and I can't get it to manual. All firmware updated.
@@TheRdrage Double-press the button on your rear derailleur to switch shifting modes. A solid blue LED indicates it's fully manual, giving you complete control over the shifting.
Salut tu peux faire une vidéo pour montage Campagnolo 12vitesses EPS DISC merci
Since I want to avoid changing my QUARQ DFour powermeter crankset equipped with R9100 11sp chainrings, what chainrings would you suggest for using them along with the new R9200 or R8100? Thank you !
You just broke your wallet for this 12 speed. Awesome groupset. Bought a new bike with the ultegra version
Congrats! So jealous LOL! You should ride it like you stole it now LOL!
Always 🥸
Did you ever tested the sram axs in comparison to the di2 from Shimano?
I’m surprised you didn’t go with an 11-34 cassette seeing as you do a lot of climbing and also do a lot of loaded riding with bags and stuff. Personally I am a pretty fit rider and even I use 46/30 chainrings up front with an 11-32 for regular road riding here in Los Angeles
No 11-34 available in the launch kit. Once parts are available, I plan to pick up 11-34 Ultegra for the bigger days in the mountain.
Nice. What are your plans with the old system?
Some parts will look for new owners eventually.
@@ridesofjapan awesome. Keep me in mind have always wanted to try DI2.
Can I put a Sram 12 speed road cassette with the R9200 groupsed? for the 10-33 cassette range...
I’ve read people that have been doing that successfully but I personally never tired, and worry too much about noise to try.
After seeing all the failed cranks on thanksshimano I’m starting to wonder what the best alternative is. I’d give up shifting performance too!
That's mostly Ultegra 6800. Would have to double check if it happens on r8000 too. BUt i don't recall any DA cranks on that page.
@@SiopaoSauc3 yeah lots of 8000 and Dura ace! Probably more 6800 as that was extremely popular, getting older so more chance of water ingress
@@SiopaoSauc3 I assume failure rate is the same for 6800, 8000 and 9100 and that popularity determines how many failures you see. My 9100 failed recently. The 9200 chainset is about 80 grams heavier than the 9100, maybe they added weight to make it more reliable?
Just get yourself some fancy 3D printed titanium cranks from Sturdy Cycles like I am (;
Go China. The derailleurs from Ltwoo paired with SENSAH shift levers work perfectly.
How is it going with easton chainrings? Any chain drops?
