I didn't find mugen train overhyped at all. I waited for it for a long time and I was happy to watch it. It's a movie made for fans of demon slayer (which has a lotttttt of fans). So yeah you're right about the fact that some people might have watched it directly but that is upto them. Any fan who watched it after watching the series would have had an altogether different experience. The animation was top notch and the ending was heartbreaking.
