I know that the fight has its issues when they cut and show stuff so paceing I guess but when you watch the fight just the fight it's one of the best ever most shonen characters do this where they get stronger during a fight this is the best version of that ever I love it it reminds me of some hxh fights like that's how gon would fight once he gets older taking punishment not for no reason learns from it. Sooooo gooood!!!
Daaaamn luffy showed hella stamina in this fight, its mostly him getting bashed!! Katakuri might have unbelievable Haki but Luffy has unbelievable endurance and stamina which factor in to his amazing pain tolerance

Saying “he should have done it earlier” is wrong. Luffy knows that he can’t be in Gear 4 forever, and he will be extremely vulnerable after. If Katakuri can’t be touched, what’s the point of trying? So now that he knows he can land hits, he’s going to capitalize on the momentum and go Gear 4.
Gear 4th is a BRILLIANTLY written ability. It has multiple "forms" for different needs. So, Luffy needs to use the version of it that suits his need most. But, using Gear 4th is an investment. If he is wrong and it's not enough or he uses the wrong form, he's practically lost for sure. So, it's intentionally written as an excuse for the classic anime trope of the protagonist waiting way too long to actually use their "final form". There's an actual practical reason behind why he doesn't just go all out right away.
