During conversion to 12V (1931 tudor) we got the starter to turn the engine clockwise when viewed from the cabin, which is the wrong way. Sounds we got the shoes connected wrong, because now minus is ground. Do you think switching them around can be done without taking the starter apart?

Seems that commutator not in good condition, must then be overhauled when separated
They’re “brushes” not “shoes!” Shoes are the part of the braking system that engage with the drums.
