This is the fastest “first try” TH-cam bike fix of my dang life! For anyone who’s considering I did find both the spray and pump versions of sanitizer useful. And the sun time was crucial. Also, removing the hoods with the sanitizer is good practice for getting used to how much force your new hoods will tolerate. If you don’t rip the old hoods, then you can likely use similar force on the newbies ✅
Did this without heating, dryer or sanitizer with an old (6800) hoods. But I removed the lever nameplate to make more room and never had a problem. Thanks!
Be careful and go slowly! Even though I used hand sanitizer and warmed them with a hair dryer first, one boot got caught on part of the brake lever mechanism at the bottom and the other developed a split on the side when pulling over the top.
Yes i almost ripped mine too on the shifting mechanism at the bottom. My advice is that you should not be scared to pull hard but just make sure that hoods are not stuck anywhere or pinched on some sharp or plastic part of the shifters.
Had never done this before, and thanks to this video, removing both of them and replacing both of them took less than 5 minutes. Just lube it up baby! Thanks Shane!

ended up here doing this today myself, getting them off was a right pain (disc so bigger lump at the top I think), did one eventually but then just cut the other off, going in the bin anyway. Going on was ok, but I wish Shimano would make it so these wouldn't end up baggy after a few years, my Campag ones are 3 times older with zero baggyness.

I have ST-RS685s, the non-series Ultegra-level hydraulic brake STI levers from circa 2016, and the hoods on those are really hard to put on and off because of the huge, bulbous master cylinder end. They tend to tear at the bottom even with generous dollops of isopropyl alcohol to help things along. Next time I'll try to leave the bike in the sun like you did instead of going at it at room temperature. Cheers and thanks for this!
I searched the web to see if anyone addressed removing and replacing hood covers s on Shimano Ultegra 8070 disc Di2 shift levers due to a little larger bulbous hood top which contains a small internal hydraulic fluid reservoir. At first I just tried rubbing alcohol and brute force in an attempt to remove the covers. That was a no-go. I then left the bike and new covers in the sun to warm them up. I could have used a hair dryer, but I opted for sunlight as the boss would have asked too many questions about using her hair dryer. Since I was out of hand sanitizer, I used some, um, personal lubricant and similar force as before. That got them off quickly, that is, the covers. I know what some of you are thinking. I lubed up the new covers and they went on a bit easier than the old ones came off. Then I simply rolled the new covers back to wipe them off one end at a time and the shifter body to remove any residue. Perhaps the rubbing alcohol I had would have helped them go on, but t I think Slippery Stuff is much better. It gives a whole new meaning to the term bush fix.
I tried replacing DA 9000 hoods and ripped them. Ordered a 2nd pair and ripped those too. I have my lever reach adjusted as close as possible. Wonder if that was the issue, or maybe the 9000s are difficult using this method?
Dura Ace 9000 users : there's so many comments saying how it's impossible to change the hoods using this method. Simply not true! Given that 9000 hoods are difficult to source to begin with (at least here in the UK) I was very concerned about fitting my new hoods and potentially tearing them and possibly rendering them useless. I needn't have worried. I waited until the sunniest, hottest day of the year so far and worked in the sun so the rubber would be as soft as it could be. (I'm in Scotland so maybe what's a hot day for me is any day over 25C so maybe not too hot for others). I used washing up liquid in the end instead of sanitizer gel as I found the gel was evaporating too quickly. I also wore a pair of rubber gardening gloves which gave me more grip on the hoods and I gradually worked the hoods up over the bump and into place. It took a little time and persistence but it worked just fine. No need to remove the levers from the bike, no need to take your bike to the bike shop, just take your time and you'll get the job done.
Just tried this and it worked perfectly. To make things quicker, I just cut off the old hoods carefully with scissors. Why stuff around taking them off in one piece?
I've always used the washing up liquid but this method this is fast. Metho. Might.be an.option in lieu of isopropyl alcohol. I wish Shimano the hoods would not lose the shape so quick mine stick out it drives me mad.
I always keep the old hoods in case I accidentally rip one the night before a big ride. It’s happened before while I was replacing bar tape. I just put the old one back on till could get a new set.
Follow up. Was tighter than expected with the sanitizer smoothing progress over the top. Not sunny today so suggest wait for a hot day. Caution as my genuine Shimano are left and right handed.

Spent about an hour just now fighting with the hoods with the aid of a hair dryer. But alas the R7020 levers won. They refused to give up the hood covers. XD
Yeah you need the right model. Also doing this on mechanical hoods, which are a bit bigger, is a good way to tear your new covers, I would know :(. I used the same method here (although I didn't leave it out in the sun, maybe that is the important part!). I really recommend not being too lazy and taking the hoods off to replace. Re-use your bar tape after unwrapping, if you can't then you needed new bar tape anyway! :)

@@stevewalters700 There's a few stem plate mounts now appearing which free up the bars from the mount clamp. I have one coming for the gravel bike that'll match the Zipp SL stem on that bike. I'll see how that goes and might look at getting similar for the other bikes. Looks like a much neater option.
This technique does not work for dura ace 9000 brake hoods, they will tear if you try it this way. I know because I’ve gone through 3 pairs of new hoods trying it this way. I also heated them up prior with hairdryer, used soap etc. My local bike shop also tore a pair using same technique, strange I know.
Well Shane’s technique I’m assuming should work for most hoods. For dura Ace 9000 you have to install hoods when you install new cables from behind.... that’s the only way I can think of. Currently I have new hoods on but they have 1cm rips since they were installed with Shane’s method.
Top job Shane 👍🏻 I need to do 1 of mine as it’s looking a bit worse for wear & this will help no end. Worse bit seems to me to get them lined up properly with all the little indentations in the lever. When I push back the hood for any reason I always seem to struggle to get it back flush & as neat as it was before.
Once they cool down and 'unstretch' they should sit in place nicely. It's all about that rear pull to tighten up the front end. (which could also be a line from a face-lift magazine!) 🤣

@@zyghom it helped me, Ive had new hoods sitting here for about 9 months. I never put them on as I couldnt not be bothered to re-cable my gears and re-bleed my brakes as its all running sweet. Now in 60 secs I have my nice new TIGHT hoods in place! I guess if you know then you know, if you dont then this is like a magician!
There was lots floating around last year I.bought some almost new 9000 series di2 derailleurs.for good prices. Any floating around are at high prices at the moment
Why do all the videos use alcohol and work at trying to remove the old rather than just cut them off? Much easier and less effort. Otherwise, great instructions for installing without removing levers from the bike.

Hand sanitizer is crazily expensive nowadays. Go with Champagne.
Swift Lama Tip: Do this hood change at the entry to any covid-safe store. There's usually a stand giving it out for free.

Cut your losses and remove the lever and replace them from the other direction.

I tried the hand gel but still struggled. Ended up putting a teaspoon handle under the hood at the top and levered them on easily

The exact model number is printed on the levers under the rubber hoods. It's not exactly easy to get to.

Looks easy enough. But how would I do that on a Shimano Tiagra ST-4600 shifter where the gear cable is on the side, rather than concealed?
Remove the cable first. It's a little harder than this.

After 3 rips you might consider removing the shifters from the bar and installing from the bar end of the shifter, not the brake lever end.
I have the Shimano 105s with shifter cables coming out of the side. Do I need to remove the shifter cables to get the new hood on? Help! Thank you!
Those are a little trickier. You'll need to remove the lever from the bar and slide the new cover on the other way, or remove the gear cable.
Why not just cut the old ones off with a scissor if they are going in the bin anyway?

You have to match the right model/series for these replacements. Hit up Shimano support on this one for availability.
Can you use these Dura Ace cover on the Ultegra hoods?

I'm not sure to be honest. I've always matched the replacements with the exact models.
If you have R8020 hoods then you can replace with R9020 if you like. They are identical except they say dura-ace on the side instead of shimano.
