Could you still do the red leather facing down. Put some thin fusing material (the fabric you put in to make your collar a lil stiffer) with it to protect it and it would easily tear away.
When my phone case gave up in a similar way, I ended up stabbing holes in the back plastic with an awl and attached the front by hand sewing. I saved the transparent front and encased it in lace so I could still see the time through it. It's a mess, but it's functional. 😅

Funnily enough - it's ~just~ sticky enough - still using the phone case (tho some of the stitching is a bit "dog's breakfast" )
