I liked your video because you remind me of myself when I start something new. I always put something on the wrong way or upside down. I hope you continue to do videos like this as we can learn so much.
Could you still do the red leather facing down. Put some thin fusing material (the fabric you put in to make your collar a lil stiffer) with it to protect it and it would easily tear away.
When my phone case gave up in a similar way, I ended up stabbing holes in the back plastic with an awl and attached the front by hand sewing. I saved the transparent front and encased it in lace so I could still see the time through it. It's a mess, but it's functional. 😅

Funnily enough - it's ~just~ sticky enough - still using the phone case (tho some of the stitching is a bit "dog's breakfast" )
