I was just thinking this!!! Just get a friend to stand behind you as a soldier (any launcher except cowmangler, sentry rockets do run out) and just walk side to side to align with your sight while you're crouched.
It can work! You just gotta do it right and be aware. 1. Camp near dispenser. 2. Make sure you're in a corner. 3. Be in an area where it would be difficult for a sniper to headshot you. (crouch up and down or quit spinning and keep moving or change spots if there is one) 4. Headphones and spycheck everyone and anything. (yes) 5. Timing and alerts, especially when enemies push with ubers. Though majority of the time it all depends on the team you're on. If you're on a good team and follow these tips, have fun :)
Personally, i play "mini sentry" you are an engi and only use your pistol as if you're a mini sentry. It also has better cosmetics to look like you're the sentry.
This reminds me of how I play Stock Heavy on Defense... The mindset is that you are a mobile and more intelligent sentry gun, but the only difference is that I can play seriously too XD. By switching my defensive positions or moving directly towards the enemy. But mostly I have to stay stationary in one spot to defend, like a sentry. If things get too hot, I find a new spot. I even use the shotgun for when moving or if I run out of ammo, it's pretty fun if you want that kind of play. If I'm not playing with only Stock, I will definitely use the Brass Beast on Defense, and nothing really changes from the Stock play style, I even keep the shotgun. I even made a tutorial about it 4 months back. And I can say that the "Heavy Sentry" play style isn't too far fetched to work, I have done it before and managed to defend significantly well once in Barnblitz 2nd point (albeit I did occasionally leave my spot for more ammo and health when the dispensers and Medic was dead...). But if you aren't into commiting to the whole joke, a stationary Heavy that occasionally moves is a pretty good as well.

I've been playing with only brass beast heavy for some weeks, I even changed my name to "Obese Sentry" I don't stay static... all the time Sometimes I become a sentry in some strategic place, like a flank I like to guard flanks Or when an important area is still unprotected, without a sentry. Like for example the second point of the first phase of Dustbowl. I can always kill some scouts and pyros this way I think I started playing like this when I had about 30 hours with the heavy… now it's my most played class, 120 hours on being stupidly slow My tips? Don't try to attack the front line so much, always look for 1v1 and always be ready for combat (it involves walking extremely slowly until the area is cleared in some situations).
Sometimes I RP as a level 1 sentry/Mini Sentry as Engie w/Stock Pistol and cosmetics to look like one. Feels best when a soldier catches on and stands behind to make you a level 3.
I've actually committed to using the Dalokoh's bar after getting a strange one, and it's really not as bad as I thought it would be. It definitely has it's downsides, but it's not all bad
No I play as an angry sentry, I grew legs and chase of the enmy and melt them down with the brass beast and let them realize I just won't die! also dalokohs bar for extra tankiness. Fear the heavy who uses the brass beast aggresively, they know what they're doing and will melt you down!!!!
If you want to play as a heavy sentry but actually care about being effective or getting kills, I recommend getting the GRU gloves and a good shotgun and using them to get to a good position, where you can then "set up" your machine gun nest.
Honestly, I'd like to see this along with a beggars bazooka soldier behind the heavy to imitate a level 3 sentry

Yeah and you can use the Sightliner + Brain Interface + Cute Suit as a loadout for this making you look like a sentry.
When more gun doesn't work you simply become gun.
This is probably my favorite Heavy subclass playstyle.
