My overall IT experience is 6 years. I have been working as middleware admin/Database admin/Oracle cloud admin all these years. During this course, I have realized my strengths and interests are NOT in this admin roles . I have never enjoyed doing it. My strengths, interests, clearly fall into people management, leadership roles, mentoring, collaboration, attending meetings, talking to clients, training, coaching junior resources, developing their soft skills, interpersonal communication skills, so on and so forth. After doing enough research I found Scrum master or Project manager or business analyst or becoming an agile coach matches my skills. So I have attended ITIL, PRINCE2 Agile, CSM, CSPO, SAFe scrum master workshops in a span of year and cleared respective certification exams. I have thoroughly enjoyed the workshop, preparations, reading these books, etc. I would like to see myself as a Scrum Master, Project manager or an Agile coach, or SAFe SPC. I want to make a career switch. 01. Is my thinking correct? 02. Am I heading in the direction? For someone who has no experience in development background, 03. will I be able to handle such roles?
2 points I like - Velocity cant be a target rather a means of reviewing performance. secondly having a meaningful definition for 'done' will always gives good velocity

Hi Saket, I have been following you for quite a long time and I have learnt a lot from your videos. I work as a Technical Project Manager, in many ways, as Scrum Master as well. I have a team of developers with experience ranging from 3 to 7 years. Problem in the team is that they are not ready to help each other in tricky situations. When they do, then they make a scene out it that the other person doesn't know anything and they try to reflect in front of management, so that they can be upwards in the game. Definitely, there are perks in my organisation for those perform well. But I feel this is not a good way to go up the ladder, by bringing someone down. In multiple, 1:1 sessions with each developer, I have tried to make them aware that, team effort is required to bring them and the team in good light and to gather the perks as well. I have continuously been appreciating each of them about their good doings and how they can work on their shortcomings. Whenever required, pair programming and mentorship with Engineering Lead has been provided. Still this situation doesn't seem to improve. What would you suggest to me, that I as an SCM or TPM can do here? Thanks, Anurag Gupta
As you see organization environment is rewarding competition, now we need to find out how can collaboration get rewarded and appreciated. People see value is showing they are doing better than other, how can they start seeing value in showing that they are helping and developing others. I think if we can find the answer to this, we may find the path.

What if a PO decides to pull out a few user stories at the end of the Sprint and planned to involve a few new stories, which are pushed by the business? 10. What if the team isn't ready to accept Agile/Scrum? 11. How do you do capacity planning in a qualitative and quantitative way? 12. If a team is well organised and you don't see any blockers. During the sprint planning, the entire team has agreed to deliver the user stories on time. How do you ensure the team delivers the user stories on time? 12. How do you help your PO in backlog refinement? 13. What are the changes you have observed as a team, after the transition of Agile from Waterfall? Please do go through the entire Agile Manifesto, as some (only a few) start with text book questions.

Both options do not look best, ideally, team members have deep knowledge in their core skills and working understanding of other areas. Once the team is chosen, they find out proper collaboration to deliver the best results.

Hi Saket, I’m following you from while and videos are providing very good knowledge, thanks for that and I’ve came up one interview question hope you will help me to get a better answer. Question “Interviewer gave me a supply chain gift shop inventory where can make more profits. How do you collaborate with the PO to negotiate time which should be delivered in 2 weeks but the team thinks it will take 6 months ?
I think the person may wanted to see how you approach this problem and I feel there is no perfect way, in order to do something we need to manage demand and capacity. We either have to increase the capacity or reduce the demand (or prioritize it) some amount of miss balance may sustain for while but ultimately it has to manage. once people involved get this, they can find the solution, the only issue is people do not get clear idea of what is the capacity and how critical is demand and that results in conflicts
@izenbridge On estimating using story points do we need to increase SP if we have external dependency,though this is external and has nothing that do with Scrum team

Really a nice video.. though I have some more questions : Q1: Which quick decisions you have done in your team as a Scrum master Q2: How do you prioritize your work as a SM ? Q3: Best things you have done in your project that have helpe the team?
Share the experience, in general SM should not make many decisions but facilitate process of making decision. Focus on impediment area to see decision making example, like dependency got resolved by you deciding to meet the other team , or some infrastructure was giving issue and you decided to borrow it from other team. How you prioritize your task on daily basis, share the real story... in general all of prioritize based on short term and long term impacts. The above two answer should answer the third question.
No one should report to anything in Daily Scrum to scrum master, idea is we share information so it helps us in inspecting and adapting for achieving the current sprint goal. So whenever PO feel he also has something which can help team in inspecting and adapting, PO should do. Usually Daily Scrum is Dev group meeting.

Hello Sir Thanks for the wonderful details and for this video... based on this video and your other videos I have something to conclude is that even I give the correct answer in the interviews based on scrum guide's guidelines still companies not giving me the chance to work as Scrum Master. I belong from QA Domain/experience and was leading QA team and later on given responsibilities of SM too and so I did my PSM 1 certification in 2020. But now when I give interview rejection is not based on skills, they usually rejects saying that I do not have experience as Scrum Master. Bad interviewers are my misfortune or what !? What to do in this situation ? Being QA person, I will say it is "cherry on the top", (because I believe ultimately scrum tells the problems in the process, it will not solve your problems. ) if scrum master belongs to QA background and has technical knowledge but few companies not considering it at all. I do not want to leverage the PSM 2 certification until I get the Scrum Master role.
What i think is organization are looking more and more for Delivery Leaders, the Scrum master is more leader to ensure delivery than to explain scrum now a days. so work on skills for delivery leadership, like stakeholder management , developing team, using process for delivery and I am sure organization would like to have good leaders.
In my view when we start new scrum we start from scrum from the book, mean as told in your training class or scrum guide. If I get asked this, I will say we will first define what problem we have and what are our assumptions which makes us feel that scrum will solve our problem, and we apply scrum from the book for some time and see did we solve our problem or we need to change something to solve our problem. If one team has Team Leader and Project Manager, I do not think they need to add additional role called scrum Master, in my view Scrum Master is team level leader, it is just called Scrum Master since it works in context of leading and mentoring team in scrum. So SM is role, a Team Leader can play that role.
Could you please tell me what you will do in a situation where there are two different teams with need to work hand in hand to deliver the product but due to conflict between teams they don't deliver in time. How will a scrum master handle such situations as you are not technical enough to judge both the team.

If a person going for medical emergency, how can other person can take up the work, if the other person already have his own planned stories for the sprint.

If a member says 2 hrs work he took 8hrs then all the other team members say that they didn't focus on this and it might we have taken considering to isolate th SM because anyways he doesn't have tech skills... with whom the whole delivery responsibility will be upon now?
Depends on organization, in most cases SMs are accountable to ensure that team delivers with quality, and SM perform this by way of helping teams in improving.

Someone pls explain the situation where a team member overestimates the 2 hrs work as 8 hrs task. While we conduct the Sprint Planning, we assigned the Users Stories with points based on the complexity of the story. Is that the issue resolved by itself when someone try to overestimate the user story that he/she is work with? Please help. Here the answer give seems a bit stressful because the SM is trying to correct the resource lying habit. This is not going to be an easy task and what I feel is that it will create more and more problems in the team.
My advice is bring an example to explain this answer since in general agile believe you work with motivated individual . Some pointers for making your answer are, 1, Enhance transparency, 2. Make person feel safe to fail, since this may be coming out of self protection behavior 3. Do one on one conversation where you share what you believe and why and open for exploration 4. pair the person with someone to increase transparency 5. ensure estimation is done as group not as individual. 6. Retrospective on sprint work and estimation to improve

Hello Saket, Your videos are really really helpful but there is one feedback that I want to give that every time I go for an interview I have to play the video and then revise which is little time consume while I am in rush to go through these interviews. Hi Saket, I’m following you from while and videos are providing very good knowledge, thanks for that and I’ve came up one interview question hope you will help me to get a better answer. Question “Interviewer gave me a supply chain gift shop inventory where can make more profits. How do you collaborate with the PO to negotiate time which should be delivered in 2 weeks but the team thinks it will take 6 months ?
I think the person may wanted to see how you approach this problem and I feel there is no perfect way, in order to do something we need to manage demand and capacity. We either have to increase the capacity or reduce the demand (or prioritize it) some amount of miss balance may sustain for while but ultimately it has to manage. once people involved get this, they can find the solution, the only issue is people do not get clear idea of what is the capacity and how critical is demand and that results in conflicts

No, that is not intention of Story point, it is your effort, complexity ,risk ...wait time does not change Story point

I see in Interview when such questions are asked, they look for how we manage stakeholders in collaborative manner so stakeholders becomes supportive to the development and process.
One guy can do work for 2 hours, another - for 8 hours. There are many situations when developers can't estimate tasks accurately

Q2: How do you prioritize your work as a SM ?
Q3: Best things you have done in your project that have helpe the team?
Share the experience, in general SM should not make many decisions but facilitate process of making decision. Focus on impediment area to see decision making example, like dependency got resolved by you deciding to meet the other team , or some infrastructure was giving issue and you decided to borrow it from other team.
How you prioritize your task on daily basis, share the real story... in general all of prioritize based on short term and long term impacts.
The above two answer should answer the third question.
Good explanations, Is product owner is responsible to report to Scrum master on his daily updates.
No one should report to anything in Daily Scrum to scrum master, idea is we share information so it helps us in inspecting and adapting for achieving the current sprint goal. So whenever PO feel he also has something which can help team in inspecting and adapting, PO should do. Usually Daily Scrum is Dev group meeting.

Here is the brief of SM role during PI planning meeting - SM encourages everyone to participate, they ensures relative estimates are used, they focus the discussion around the contested items, they identify subject matter experts who need to be present, they keep time spent estimating stories to a minimum etc.

based on this video and your other videos I have something to conclude is that even I give the correct answer in the interviews based on scrum guide's guidelines still companies not giving me the chance to work as Scrum Master. I belong from QA Domain/experience and was leading QA team and later on given responsibilities of SM too and so I did my PSM 1 certification in 2020. But now when I give interview rejection is not based on skills, they usually rejects saying that I do not have experience as Scrum Master.
Bad interviewers are my misfortune or what !? What to do in this situation ? Being QA person, I will say it is "cherry on the top", (because I believe ultimately scrum tells the problems in the process, it will not solve your problems. ) if scrum master belongs to QA background and has technical knowledge but few companies not considering it at all.
I do not want to leverage the PSM 2 certification until I get the Scrum Master role.
What i think is organization are looking more and more for Delivery Leaders, the Scrum master is more leader to ensure delivery than to explain scrum now a days. so work on skills for delivery leadership, like stakeholder management , developing team, using process for delivery and I am sure organization would like to have good leaders.

In my view when we start new scrum we start from scrum from the book, mean as told in your training class or scrum guide. If I get asked this, I will say we will first define what problem we have and what are our assumptions which makes us feel that scrum will solve our problem, and we apply scrum from the book for some time and see did we solve our problem or we need to change something to solve our problem.

If one team has Team Leader and Project Manager, I do not think they need to add additional role called scrum Master, in my view Scrum Master is team level leader, it is just called Scrum Master since it works in context of leading and mentoring team in scrum. So SM is role, a Team Leader can play that role.
Could you please tell me what you will do in a situation where there are two different teams with need to work hand in hand to deliver the product but due to conflict between teams they don't deliver in time. How will a scrum master handle such situations as you are not technical enough to judge both the team.
In general , SM should take care of healthy interactions , so working on things to build trust and collaboration between teams

If a person going for medical emergency, how can other person can take up the work, if the other person already have his own planned stories for the sprint.
I think team need to discuss what should be done to make maximum value in Sprint, something has to be left out and we need to identify what gets left out.
If a member says 2 hrs work he took 8hrs then all the other team members say that they didn't focus on this and it might we have taken considering to isolate th SM because anyways he doesn't have tech skills... with whom the whole delivery responsibility will be upon now?
Depends on organization, in most cases SMs are accountable to ensure that team delivers with quality, and SM perform this by way of helping teams in improving.

Someone pls explain the situation where a team member overestimates the 2 hrs work as 8 hrs task.
While we conduct the Sprint Planning, we assigned the Users Stories with points based on the complexity of the story. Is that the issue resolved by itself when someone try to overestimate the user story that he/she is work with? Please help.
Here the answer give seems a bit stressful because the SM is trying to correct the resource lying habit. This is not going to be an easy task and what I feel is that it will create more and more problems in the team.
My advice is bring an example to explain this answer since in general agile believe you work with motivated individual . Some pointers for making your answer are, 1, Enhance transparency, 2. Make person feel safe to fail, since this may be coming out of self protection behavior 3. Do one on one conversation where you share what you believe and why and open for exploration 4. pair the person with someone to increase transparency 5. ensure estimation is done as group not as individual. 6. Retrospective on sprint work and estimation to improve
