  • 💡📈 Thinking about how to give Autonomous Maintenance (AM) a better chance to really involve all operators in the process from the start, I came upon this great idea to organise the AM teams across machines, instead of along the lines.
    When you divide the pilot line into an area for each of the shift teams and organise them as an AM team per shift, you:
    🎯 provide each team with a clear area of responsibility,
    🥈 force support staff to take a more supporting role (not play their usual leading part),
    🧑‍🎓 increase learning and process understanding.

    The new company i work for has multiple lines, but the main challenge in implementing across the lines is that there are multiple different products or value streams across the plant. In a way its more of a cell configuration where each product line is self contained. implementing an AM pilot is the main initiative i have. Your videos are always great resources as a form of reminder. Thanks!

      When dealing with cell configurations, probably best to focus each AM team on a single cell. Although even then, maybe one of the AM team members is very good at setting up the replenishment system, for instance, and would be a great candidate to set that up similarly for all cells...

    My company just started AM but it feels like unstructured, and turn out just like job tossing between operation’s operator and maintenance people..

      That is such a normal thing at the start of AM - don't worry about it, but your feeling is correct in that it's not an ideal situation and should be overcome through development of the organisational culture.
      In step 1 of AM, put a lot of focus on 2 things:
      1) ALL operators should write tags about non-urgent machine deteriorations, everybody should get into the mindset of not accepting problems. Also those things that don't directly stop production, in fact - exactly those 'little things'. A tag about a breakdown doesn't really count, it's all about those machine conditions that need to be fixed BEFORE they become breakdowns. Of course, you should also make sure that the maintenance team is ready to solve those tags and provide constructive feedback on the quality of tags.
      2) Let the AM team (e.g. operators + a supervisor) make the checklist of cleaning and inspection tasks that need to be done daily/shiftly. Make sure your production management line has a good and structured way of spot checking completion of those tasks - focus on what blocks your colleagues from completing those tasks rather than laying blame. This too is a system to prevent machine deterioration, but more than that it's a responsibility and accountability tool between shifts of operators.
