It would have been nice if they had left the option to romance her and get a glimpse of her not as daddy’s little girl but as just Honako plus she is way different on the table top lore
I hate that we basically got no explanation to how she went from wanting Yorinobu and his gang of nomads to save her from the clutches of their father to becoming his puppet between RED and 2077.
I think the nuking of Arasaka tower as well as Kei's death might have changed her perspective on things, also Yorinobu showing up to Kei's funeral and the Kiji faction leaders rallying around her probably complicated the situation further. As I see it Hanako is, despite her typical corpo ruthlessness, a bit of a people pleaser who's juggling keeping the peace between Saburo and Yorinobu while also doing whatever it is keeps her allies within Arasaka happy.

It is specifically said that Hanakı was the only person who understood Alt and her intentions with the Soulkiller. She hasn't found the Kiji faction either, it was Kei's men, who wanted the corporation to stay the way it was under Kri and Saburo, who chose her as the figurehead, while she simply didn't care about all that.

Point I'm getting at is people change, they grow up and take on responsibilities they had no interest in when they were younger, which is what I think we see in Hanako. Saburo sheltered her and let her do her own thing because she was a teenager/young adult, but I think Kei's death must have been a wake up call for the whole Arasaka family that they're not as untouchable as they thought, add to that she had to plead with Saburo to forgive Yorinobu and it's not hard to imagine she'd start to take on more responsibility in order to strengthen her own position if nothing else. Think about what she says in-game, about knowing her place and admitting her father was "fastidious," she's basically aware that at the end of the day she's the daughter of Saburo Arasaka, she cannot escape what that entails and can't hope the world will forget who she is either, so she has to toe the line somehow. Shit, I wouldn't put it past her at this point to have taken full advantage of her position to worm her way into the Relic project and continue her Soulkiller research in that way, probably why she knew it was possible to remove the Relic whereas even Hellman thought it was impossible, and we can only speculate as to what the hell she could have done with Saburo's construct off-screen!

All of the instances you count that could lead her to become the person we see in 2077 happen way before RED, in her youth, and she's still the same person when she is almost 50. But then she drastically changes after that, basically doing a 180, WITH NO EXPLANATION WHATSOEVER. I could understand her being a puppet to her father to a point, but treating her brother, the closest person to her who she loved the most, like the way she did just baffles me.
