There’s a TH-cam channel called d20 Play that has some ShadowDark runs on it; they run the hideous halls of Mugdulblub. Very good example of a good GM pushing his players to move expeditiously through a dungeon crawl with RP and fast combat and justified action.

Love watching you prep shadowdark! I've got my session 10 tomorrow. They cleared bittermold keep last time, made friends with the fish people who will watch the keep for them while they are away on new adventures. Next session will probably be some downtime, returning to town and claiming the keep as their own, and there is a festival to Gede coming up, in honor of one week off full moonlight. A time to search for the legendary Mooncircle crown, since the woods for once will be less deadly in the moonlit night. And what is going on with all those dissaperances near that mountain?
I know I'm late to the party, but Kelsey actually said she kind of regretted the 2 mile hexes and would probably use 6 mile hexes in the future. And I love the black and white thumbnails, as it makes them very easy to find (They stand out like no other category.)
My interpretation of hex travel in Unsafe terrain (1 check every 3 hours) is that: You will check twice in an 8 hour day of travel, and if the characters push their journey and extra hour, there is a immediate third check.
Have you decided on Drusilla's motivation in poisoning the village? It might be cool if the "milky sweat" is a powerful magic ingredient she wants for some other reason. So essentially she has turned the village into her potion farm. She doesn't want to kill them per se, and in fact needs them alive to harvest the substance, but is callous to their pain.
Speaking of character motivations, one “dial” I wish was more readily available for our fantasy RPGs is _politics_ . We have tomes and decades of content for combat. Exploration is enjoying some modest investment, especially of late (hexcrawling in this very campaign). So that leaves us with the third “social” pillar, one that I find is starved, mechanically-speaking. The only resources I could think of are Worlds Without Number, Downtime and Demesnes and Kingdoms and Warfare. Really excellent material, to be sure, but chronically meager relative to the other two pillars and lacking in straightforward ways to onboard it into our games.
A human walks 3 to 4 miles per hour. So a 2 hour hex would be about a hex an hour. If you are riding there would be little fatigue to the PCs but wouldn't be dramatically faster because they would be taking equipment too weighing down the mounts.
I like to use the "empty room" concept even in Hex Crawls. Just an intresting location with no apparent encounter or immediate purpose. Could be discovered what it is in a future session 😊
