wondering if any CNC machines are amenable to disengaging the drive gears and using as a manual copy carver, since you basically need a whole cnc setup minus the motors for this anyway? seems like the z axis would be the sticking point

If you don't mind a part swap, what you can do is use a probe on the OG part to generate a height map, and then use that height map to generate a cut. You can also do that to cut on curved surfaces too
