But in reality, what you see here is how they deal with it 98% of times, or they'd run out of soldiers very soon. Only every once in a while a deserter is actually killed for making an example, and that one deserted during a critical situation.

Losing all control and killing each other and themselves when Sauron was destroyed. While the rest runs for the hills to hide and continue there as raiding bands. Later they would be all be destroyed and killed over time.
This is where the books differed. In the films they are mindless bloodthirsty creatures. In the books they spent half the time complaining that they didn't wanna be doing all this fighting

The orcs are 'Evil' because they serve dark masters, but they don't like serving them either. Good argument to be made that in some ways, Lord of The Rings has sections to make it an anglo counterpart to All Quiet On The Western Front.
The real reason Sauron lost the war: soldiers that have to be kept in motion with beatings are not going to be a reliable force in a real battle. Faced with a determined enemy they will break at the first opportunity.
Sadly society has taught them that the correct option is to never fight against the whipmaster for fighting the whip is worse than taking it! Oh wait you’re talking about the orcs
