Hold down left or right, up or down on the character select screen (might be different for controller) to scroll through a row of heroes. Eventually, after 20-30 seconds, it will begin to slow down shifting between portraits, and finally stop changing altogether. The hero it lands on will be the hero whose skin will be transferred, but only if the hero in question has a variant skin. Next, select the hero you want to swap the skin onto (the hero you will actually be playing). At some point during this process, you will be able to select your skin (again, needs to be a skin with a colour variant). Doing this, I got the Angelic Sevarog skin on Howitzer, and it made "Sev" stick out big gangly arms and waddle from side to side as he walked like Howi, it was hilarious. Enjoy.
