Ultimately Yoruichi operates far better with her usual skills. She much prefers to leave her opponents KO'd with a bruised ego and nothing more, only getting dangerous when things are critical. Also in CFYOW the conversation between her and Tokinada showed how unhinged Soifon is with her Yoruichi obsession, getting extremely jealous at Yoruichi soothing her own Zanpakuto. Ah Soifon.
Also liked how CFYOW showed us the stark contrast between Yoruichi and Soifon's fighting styles and philosophy. When Tokinada let loose a group of assassins on them Soifon as usual got deadly, bloodied and corpses all around her while Yoruichi merely knocked out her attackers nonchalantly. When it's over she looks over Soifon with concern and dislikes at the use of lethal action, urging her to not let the evil of her skills or the nobles fully control her, to witch Soifon merely stands at rigid attention.
@@crimsonninja4097 it's def not a lack of skill. She's a captain class shinigami who has been continuously training even during their long standing peace time. She just doesn't care about the no name assassins. It fits pretty well that Soi fon would act similar to the older gotei since her philosophy is more geared towards the older beliefs.
I just thought that she reached a state where a zanpakuto would be unnecessary for her since bankai/shikai are both still manifestations of their own power. Maybe even holding her back due to having to channel her spirit power thru a sword and not herself.
Unfortunetly I have to dissapoint you guys. We won't see Yoruichi's Zanpaktou simply because she is stronger using Shunko instead of Bankai. She has to comfort her Zanpaktou everyday because it is depressed from lack of use
@NiaTheMilkTank Setting the fact that there are different levels of mastery in bleach when it comes to banki, there's a difference between mastering the function of the banki and figuring out how to utilize it in creative strategies on the battle feild. While it is a tool, the zanpoktou is also a living soul, so your ability to synchronize with and understand it key features in unlocking its power, that could remain hidden for centuries for as long as you misunderstand the zanpoktou

The issue with the zanpakto possibly having a cat form and working with her combat style doesn't make sense to me, because if it fit with her style so well then she would have no reason to avoid using it, at least in Shikai form. I don't have a direct concept, but I assume that her sword would have to have a release form that is opposite of her combat style. That would explain her unwillingness to use it ever, even when dealing with high threat opponents like Aizen or Asken
I was thinking the same thing. Soifon uses her shikai because it does fit with that close range fighting style rather well, so Yoroichi's zanpaktou even in shikai form has to be unusable whether from not fitting in with her fighting style, or it's effect also affects her which is detrimental to her fighting, kind of like Shinji's zanpaktou, or the fact that the zanpaktous ability is straight up useless in general. Personally i think it's one of the last two options, or she would have used it when backed in to a corner like Soi Fon uses her bankai.
Your cat idea of yoruichi's zanpakuto kinda reminds me of the fanfiction a shark in the moonless sky, her zanpakuto in that story is basically a sadistic version of the cat from alice in wonderland.

Yoruichi is a free spirit, very mischievous and playful. Her Shikai would reflect that. So if her Zanpakuto were elemental, I could also see it being lightning, or water is another good one. "As untamable as the sea" and all that. Overall, I think it is a shikai with a distinct lack of precision or control and that's why she doesn't like using it. When it comes to combat, she likes being in control with fast and precise strikes. If it were a shikai like Heineco that is very unfocused, or a slow burn ability like Ikkaku's Bankai, I think that would make the most sense for why she doesn't use it. Her true self is very caring and supportive, so her Bankai might not even be a combat type. Imagine something like an inversion of Unohana's Zanpakuto
I always imagined that Kubo left her zanpakto out of the manga because like soifon it doesn't really mesh with her fighting style so if she were to use it it would hold her back
I always imagined her zanpakuto as being almost antithetical to her fighting style. Like it’s shikai is a very heavy suit of armor, and her Bankai created a form of “bubble” that prevents her from moving and makes her used ranged attacks. Basically I imagine her Bankai takes away her 2 greatest assets, her hand to hand abilities and her speed. Similar in literary concept to Soi-Fon it’s a Bankai that goes “against” it’s shinigami. The major difference being Soi-Fon can swallow her pride and use a nuke, but Yoruichi’s Bankai literally restricts her. I believe Yoruichi can’t even work her zanpakuto into her combat style. If she could, like Soi-Fon, I’m positive we would have seen her use it in SOME way. Instead she chooses to ignore it completely and if she does use a weapon it’s a sacred tool from her clans stockpile of them. Those two last points make me confident that her and her zanpakuto are, almost paradoxically, incompatible with one another.
If I could create her bankai, then I would call it “9 lives.” If you don’t kill her within 9 attacks, then you instantly die. But, if you hit her once, then she dies. If you refuse to fight, then you’re vulnerable to her attacks.This would make the mastery of flash steps make sense. It would make her not spam it because I would make it impact everyone within 100 yards of her. So, allies and enemies attacking each other will all die within 100 yards of her. If you leave the 100 yards requirement, then you’re safe for the new 9 attempts. Therefore, she is required to chase the target for the bankai to stop.
I like your lightning zanpakuto and defensive zanpakuto, but my personal theory is that her zanpakuto is based on Raijin and while powerful, it’s hard to use in battle do to how it works. It’s shikai takes the form of a single drum and it’s striker with each strike to the drum building power that can be released whenever she wants but the process is slow and obviously not stealthy in anything but a festival with a lot of drums. It’s bankai goes full Raijin with multiple drums a two strikers that unleashed lightning strikes on the surrounding area but with very little control of what they hit.
Shield theory sounds about right. And soifon's bankai is the manifestation of wanting to complete her loved one. Yoruichi can't attack, soifon can't defend. What a perfect couple. But im sorry soifon... Yoruichi is ours.

Something else might be that Yoruichi's Zanpakuto may turn into some form of clothing/armor or part of her outfit that makes it easier for her to fight without a weapon and strengthening her attacks. Consider Ichigo's bankai changing his clothing and directly showing his reiatsu level by its damaged appearance. This would also give her the ability to have it released constantly because it would basically be hidden as part of her outfit.
this would be cool, but would go against her not using it. I'd see her using it often if it was something to do with strengthening her hand to hand combat.

@JohnA... sure, but there were plenty of chances to whip out her zanpaktou, especially if it's enhancing her preferred fight style. I'd have a hard time believing she would pull it out against aizen or during TYBW just because she wanted to keep it a secret. Seems way more likely it just doesn't suite her style.

That she just said she didn't use it but was already using it in front of everyone. Her bankai should be a rijiu they are usually dogs or dragons, which is ironic for a cat shape shifter, and they worked for raijin they would hide in the belly buttons of people and electrocute people with lightning strikes just have it be that she loses alot of energy when she uses it or she needs to strike someone's belly button which wouldn't be useful on hollow due to the many forms they take
Personally I think it's probably type of gun, a railgun The main aspect that I feel NEEDS to be addressed is why she NEVER uses it. If it's because it doesn't fit her fighting style which is heavily CQC based and she also doesn't use ranged Kido either she wants to be up in her opponents face I can easily see her not remotely desiring a Zanpakto that's exclusively ranged in both Shikai and Bankai considering she had Urahara make armor for her to continue punching Arrancars rather than use her sword to deal with their skin. Soi Fon still uses Shikai so that's not a completely valid comparison
If I remember correctly, the wording she uses in the light novel is that she is a "stronger" fighter without it. Implying it has nothing to do with preference like with Soi-Fon. Instead, her shikai/bankai are handicaps. Either they're not suited for combat or the speed and power of her Shunko is simply more powerful/effective
Yoruichi having a shikai or Bankai that grows weaker the longer a fight drags on certainly fits with her ninja nonsense, and also definitely adds a nice Dichotomy with Soi Fon, considering the longer a fight drags on the easier it becomes for Soi fon to murdilate someone if she somehow failed to get the two strikes off. Honestly I do rather like the idea of her zanpakuto directly opposing her preferred fighting style in some way though, despite it being rather odd that someone so confidently aware of who she is would be so opposed to a piece of her own soul.
Soifon's zanpakuto isn't the worst. It's the fact that she hates to use it, amd therefore doesn't include it's use im her thoughts or plans. Her biggest gap is against multiple foes of moderate strength compared to hers. She's far more prone to being overtaken by numbers than say, Byakuya. That is, until she pulled out the BFM. That covers fighting even an army. Also, even a captain isn't going to brush off an explosion without taking some serious damage. So, she can use this aspect in conjunction with Shikai, to catch oppoments iff gaurd while trying to avoid the BFM.
I can see it being something heavy/loud. Shield or a hammer to be the opposite or a range weapon that wouldn't benefit her fighting style like a whip/chain.
Shikai that turns into a black dagger with a golden hilt and upon its release it erases her existence from ppls perception similar to Tosen but only for herself (but can’t hide spiritual pressure) Bankai manifests a panther like feline that hunts targets with a unique ability to constantly attract and overload the senses of their targets - making it impossible for enemies to focus on environment and other external factors - only on the panther
I think her Zapakotou in Shikai or Bankai form probably means some type of instant death or has some type of long range ability. All the things she doesn’t like and that being the reason she doesn’t use it.
What if her zanpaktou is just a sassy princess cat lady that’s consistently need pampering and affirmation once it gets that then her zanpaktou will do some lethal damage like how cats are
I think it's far simpler then that. She was raised to lead the stealth force, the personal assassin's and attack dogs of the Central 46 and probably spent hundreds of years seeing and doing unspeakable acts of brutality in their name, including the Quincy genocide. Her zanpakuto spirit formed in this time would likely be a bloody minded soul eager to kill their targets but Yoruichi herself has changed, she doesn't want to be that stone cold killer all the time now. But if she picked it up now she would have a hard time resisting that bloody call, for instance instead of knocking out the stealth force squad that ambushed her during her fight with Soifon she would just kill them. She doesn't want to do that, so no zanpakuto, instead she developed Shunko to act as a replacement for her shikai as it gives her that shikai level power boost without having to use her actual shikai, and she developed her Shunko catgirl form as a bankai replacement, but it still feels incomplete and needs more work. With all that said I feel her zanpakuto could really be anything as it's not it's form or powers that keep her from using it, but it's personality, through I lean towards either a melee type like a knife, or some kido/lightning elemental type that's based on a normal weapon form.
I kinda always thought it would be lightning based, it just seems fitting. I do remember seeing a translation that had her nickname as Lightning Flash Yoruichi so that may have biased me a bit.

Yoruichi seems like a good target for how shinigami may have fought before the invention of the sword. There would be far less capable fighters because of the training and talent needed. This could also explain what power is absorbed to create a zanpaktu. Innate ability of the shinigami. I think of the zanpaktu and Hido are cheat codes. Fast tracks for less qualified individuals to get an edge while those more qualified to exceed limits. Making it possible for greater numbers of capable fighters. That being said. I think her zanpaktu would incorporate lightning in some way. Based on what I've said above. Aside from that. I'm not sure how her personality would impact the form.
I always thought that her Zanpakutou would have a Nekomata for a spirit. Considering that in their lore by the time they reach two tails they walk on two legs and speak the human tongue.

Yoruichi's shikai is a transformation skill, so I would think that her bankai would be also something similar, like summoning a gigantic cat beast. This skill will go against her way of fighting style.
I've had an ongoing theory since the Arrancar series. I had thought we'd see her shikai during this time, but it instead we see her don special gauntlets and boots. I started getting the feeling it was initially planned to reveal her released states, but after the introduction of Grimjow and his release forms, the plan changed to emphasize her CQC prowess because of the similarities that these two characters would probably have in combat. It was after Grimjow's battle that made me think this was the initial idea for Yoruichi's bankai state, gaining battle armor similar to grimjow's but restrictive to Yoruichi's preferred combat style.
If single Target effect shikai becoming a.o.e bankai is the standard for zanpaktou then this might be the opposit for skikai that already have a o.e abilities.. Which might unintentionally explain why we don't see aizen's bankai..
Here's my theory. Her family is said to be gifted divine gifts from the gods. Maybe her Zanpakuto is part of her soul, her having the name flash God is no coincidence. Her shikai would be her first power up, that she used against soifon. Her Bankai would be the form she used against Askin. ❤
Yoruichi relies on her speed which is earned the nickname The Flash Step Queen and hand to hand combat. Plus her use of Shunko and her many forms including her Thunder God Cat Form is what makes Yoruichi different from any other Soul Reapers. She doesn't need a weapon to prove it. Her own body is that weapon.
And this far in the story it’s impossible for her to have secret useful bankai, cause I doubt fans would understand why the hell she didn’t use it all along
I’ve been making a ‘Bleach in Elden Ring’ series that encapsulates how a Bleach character would exist in the game. For Yoruichi, she basically fights with fists/claws, using Lightning enhancement, and as the Goddess of Flash, her Ash of War is Bloodhound’s Step. 🤷♀️ According to Bleach lore, her Zanpakuto is like a Wakizashi, so I infused it with Sacred Vow, to buff the Onmikstudo 🤷♀️
My theory is that her Zanpaktou is a bloodthirsty honor-bound blade that would drive its user to kill anyone within line of sight, like a hungering tiger on a vicious rampage.
I still think she looks better in her purple hair rather than the black one but I understand why they changed it because it's not accurate to kubo work
I think it has to be a body armor/giant shield type of zanpaktou. But the shikai needs to be bad too. If she has a useful shikai, she would just use that and her bankai would be situational, like Shinji or Kyoraku. So, something that hinders her in shikai is the only thing I can think of. Wasn't there a bleach mobile game version of her zanpaktou though? Was that official art by Kubo? That could be a hint...
I think that given her lightning based attacks, it is a safe assumption to assume its a lighting based zanpoktou. However, when I consider the reasons as to why characters dont use their shikai or banki in the story, she doesn't strike me as the type to distain her zanpoktou, but is choosing not to use it, like uraharas banki, possibly because it either doesnt help with the situation, or is difficult to utilize in the fight. I imagine for a close up fast paced fighter like her, the zanpoktou might afford her an ability closely linked to assasination or survailence, but it takes a great deal of focus or concentration. I imagine some kind of neural manipulation wherever she cuts with the zanpoktou to manipulate the body of the targets neural impulses with electricity from the zanpoktou. The large amounts of focus required to utilize the blade effectively would suggest it wouldnt be helpful for her fast paced fighting style. However it would tap into that preditory cat nature toying with the target like a cornered and paralized mouse. To draw a comparison to the miss match in fighting techniques, consider attempting to compare neji's fighting style while using shikamaru's shadow posession teqniques from Naruto.
I think it’s more of a Fuji Kujaku situation. I think there’s something about her nature that is in conflict with how she fights and holds herself up. Could reveal some more about who she is beyond the usual unbreakable confidence she displays.
I hope that Shihoin Family has a single sword that only "Head of family" can use. This would explain why we never seen her using her blade outside of flashbacks even when facing sstronger foes like Aizen. This could also retcon why Yūshirō was looking for her sister when she was facing one of Quincies. And Yūshirō didnt manage to do anything to the plot.
I can never understand why people say that the cfyow light novels are non canon to the story of Bleach. Not only does Kubo say he created the lore and content for them specifically, but the authors of the light novels directly asked him for assistance, even asking if it’s possible for them to use Hisagi’s bankai, which Kubo later on referenced in the Hell chapter. Amazing video as always.
It's probably the Shioun Household's blade that was used to cut the spirit king apart. While it cannot be a useful thing because of its use, even Squad Zero's powers would feel like a gentle zephyr of power. She probably had to appease her blade as she was still the house head of Shioun even after leaving the Soul society. While her little brother was put in as a facade as the current Shioun household leader.
This where bleach leaves me when these characters first came out you got a idea about the soul reapers and the past dramas alleged like why some of them are kinda exiled like ichgos dad her and a few more the mystery of ichgos mom and sisters … its manga not lord of the rings when you are young world building is usually the last thing he was thinking about but it’s fun to speculate
Apologies from the get-go, but autoNcorrect is strong with my mobile input device, so if there's a misspelling or uber odd word here or there, it's 85/15 (85% chance autoNcorrect, 15% chance i just messed up) This is just my humble opinion, but it airways everyone is overthinking it 'a tad' ... Each zanpakuto represents their inner selves, be it inner turmoil, inner emotions, inner fears, inner desires, unmet/nonrecipricated-love, etc. If Yuoroichi isn't using her Bankai, then there are 3 options: 1. She dislikes, doesn't understand, loathes, or doesn't 'agree with' that aspect of herself, i.e. she's moved past it and changed greatly since her zanpakuto formed a bond with that version of herself... 2. She cannot use it in most situating she finds herself in [least likely given her NEVER pulling it out, whether in unreleased form, partially released in shikai, mostly released in bankai, or all released in that next stage used in game(s) and the mangaka's short form stories]... at some point she would have brought it out unless there's a different reason she avoids using it 3. She prefers not to kill, maim, or otherwise permanently dock someone merely for their not being on her side in that particular situation. She didn't seem to have all that many visible P.K.O.s (Permanent Knock Outs) in my reading nor watching of the content. Given her standing at the head of her house b4 her choice eviction alongside Sandle-Hat and the Vizoreds. She did teach Soi Fon quite a bit and even helped her grow not just as an assassin/bodyguard/ ViceCaptain/Lieutenant/subordinate kind of way, but also taking extra care to hone her purpose / focus her path in the way a master of a craft might mentor a live-in apprentice going not just to make a li'l copy of themselves but rather to grow that adjutant into something even more. I've attached the rest of the examples that describe how i got here and why i thought from the beginning of the anime (where i got started), long before i knew of the concept of asuichi or empty zanpakuto which one's soul essentially writes its spiritual DNA into during the long process of bonding to one's zanpakuto...
[PART 3] I brought this up because Yuroichi reminds me of Aizen, Kisuke, Ichigo's dad, AND Ichigo himself in that they all are both: no-nonsense when it comes time to get something done due to a high level of genius or pre-built battle intuition AND micro-growths are present all over the canonical material (as well as the semi-canonical and barely canonical content)... Aizen has his whole life's ambition dashed before him, his soul was crushed and rebuilt, and then even his ambition was channeled into new purpose. Kisuke was always on top of things, but due to the difference between reality and a chemist/physicist simulator (or lab, even) his plans always had some level of backfire, failure, and signs of lack of preparation - even though the most important ones always managed to complete with success given enough smudging and TLC to details that popped up. His desires (or strong needs) to manipulate both people AND outcomes, generally unbeknownst to the puppets, lens towards his bankai being that of a seamstress capable of both snipping AND sewing of things together kind of like the anthropomorphic traits of the "strings of fate" that bind everyone as represented in many mythos. Less the puppeteer and more the creator of puppets AND puppateers. With the "healing" and offensive aspects being his means of interacting with those he deems "worth creating" and those deemed "unfit" for puppeteering. Ichigo's dad, Isshin, had a few things going on: integrity, empathy, desire to save lives where possible even if against orders or rules (he didn't break the rules for his own sense of personal authority, rather because he valued ALL life - not so much in the religious sense, but in the general "good dude" kind of way - like a hero who doesn't see himself as a hero but rather sees those around him as important, no: vital, to the world, and in the way that a good hero is unaware of their deeds that make them heroes, so in a humble-ish kind of way (ALL interactions with Miss Kurosaki, the underguard who were in the wrong place at the wrong time, watching over Kon, his constant presence even when not capable of doing anything due to plot reasons, his opening a shop to help those in need when he was disarmed for a couple decades, etc ...) his weapon NEVER shows its true strength in the way that a father never shows his daughters/sons his strong/scary side, nor truly opens up about very much detail personally with the kiddos, and is more focused on showing his kids their chance to shine - only revealing the bear minimum that can awe and encourage them while protecting them or training/strengthening them - yet he carries his zanpakuto and even uses it, but never releases it to any degree, outside of the blurb in TYBWA where you learn more about Miss Kurosaki, and MAYBE as a re-enactment (during the Save Miss Kurosaki because it was the right thing to do part of TYBWA) of the lesson he taught Ichigo near the end of the FK/Aizen-Final-Battle bit in standard Bleach anime (pre Fullbring arc in manga). Ichigo gets his traditionally used shikai state (and attack) plus bankai mostly from his father but also a tad from 2 of his other 'ancestors'. IIRC, Getsuga Tenshou translated to something like Tearing Moon ... Attack? I'm sure everyone here has heard the tale of the tiger, dog, wolf, or similar 4 legged predator that would clamor for the moon upping song is reflection in the water in front. In Aesop's Fables, the animal drowns jumping into the water for it, never able to reach the moon which had won its gaze - akin to unrequited love, infatuation, or strong & uncanny attracting that is unavoidable yet impossible to attain. That said, one could also think of the moon as something that represents a mirror into our very souls that upon gazing unto it, our eyes look past it into our minds allowing us to quickly ignore the physical world while we travel around inside our minds. It's akin to looking down (or up to the left) and starting at something without seeing it while you access your memories, emotions, and [story|event]‐driven yet personal history/past to understand, daydream, or focus on something that greatly affects your here-and-now presence (love interest, difficult situation, game-changing-decision, etc)... when you break that gaze, it's very jarring, disorienting, unexpected, and frustrating. The moon tends to represent that aspect of ourselves. A near perfect cinematic moment is from the OG "Clash of the Titans" (one with stop-go-animation) where a daydreaming Perseus was transported from a small island, Sysiphis, to an amphitheatre near a port town known as Joppus, think of it like an Ancient Greece town that was like the USA's own New York City, New York; Galveston, Texas; Chorpus Christy, TX; San Diego, California; Los Angelas, CA; etc... he was 'gazing' upon the moon's face midday during a nap/daydream only to awake in the amphitheatre directly under the same moon (happened in moments, not half a day or several days)... this deity worked on people's minds through the moon, their dreams, and their gossip... the moon can also represent one's desires, goals, and aspirations - this can be very easily associated with Naruto's Great Ninja War arc's end (for anime, it refers to the ending of the 4th Shinobi war within the Naruto Shippuden anime). The powers of the major cast, and supporting cast, on the side of Villany were seeking to initiate a great mental/spiritual disturbance by way of a Great Illusionary Jutsu (Genjutsu) prophesied by some ancient Uchiha character(s). In all these ways, Getsuga Tensho was meant to eviscerate, to slice cleanly, to absolutely cleave ANY and ALL attachments one has to these goals/aspirations, these external desires, these illusions separating one from reality - he was to wake them up from their delusions of grandeur so they can gone home, rethink their lives, fix their junk, and get back to growing into who they were supposed to be. ... [PART 4] He spends the entire story dancing all over the wonton desires, illusions, and delusions while getting to know each and every enemy, befriending or at least building bridges through to most, and only cleaning up after defeating those enemies that refused to back down or back away, but never disrespecting his once enemies, and always seeking to understand and truly know his opponents at the deadliest level possible (even with Juhubach, Ginji, Aizen, Ulquiorra, Grimmjow, Nnoitora, etc), but most especially with Ginji, Aizen, Ulquiorra, Grimmjow, Shinji, Byakuya, & Renji. Point being he empathizes even with his enemies, and manages to pull a son Goku on many of them, but is very much like his "mom & pops". He didn't defeat his enemies to tear them down, rather, he does it to cleave their illusions, false desires/goals, & false reflections so they can find out who they truly are inside (and so he can tick each of these things off his own personal list as he seeks to discover just who he truly is while trying to avoid the pitfalls of those closest to him (be they friendlies, enemies, or roadblocks). He goes back and forth between ideas, personas, goals, desires (both inward facing concepts and those originating externally), hence his zanpakuto faces micro-evolutions, is destroyed (temporarily) when he becomes confused, disillusioned, has his soul shattered (such as when he's taken down by Byakuya & Renji, but the biggest/ deepest hurt comes from Rukia as her reasoning does NOT make it any easier internally for Ichigo), his whole idea of self not only questioned but completely shattered as is the case when he gives up or sacrifices of himself to protect those he loved (Aizen stuff) losing his powers, when he's betrayed in the Fullbringer arc, when he's completely shut down by the power/force-of-nature that is/was Kenpachi, when he's physically and emotionally defeated (both times) by Juhabach (TYBWA), the incedent with the Asuichis in TYBWA that led up to "Nothing but the Rain" chapters , etc... His moments of self doubt always get the most attention during crisis of self, crisis of faith, crisis of weakness, crisis of wisdom/knowing, and crisis of purpose... Yuoroichi is not boastful, nor is she very open. She is playful, coy, and a living, breathing, anthropomorphization of innuendo and flirtation, but that seems to be a mix of outward persona, some potential desire, and just the natural playfulness of her character. She seems to have an attachment to Urahara, in me ways than one, but didn't seem to ever get much of the attention from him that she seems to constantly be after. So, to me, it airways that the need of her Zanpakuto might actually be a projecting of her inner turmoil, too the unmet needs/desires, and all that she hides behind the mask of work, playfullness, and her insane flirtation with all that is dangerous. She appeared to have that common anime/manga trope of "born to noble responsibility and noble expectations, unable to truly be free to do the things that one truly wants to experience. Her avoidance of using her Zanpakuto could indicate her repressing of desire and need to do what must be done in the way her cat transformation gives her the freedom to come and go as she wishes (cats here tend to either be 95% indoors OR they come and go wantonly mostly coming back for food and rest, but playing elsewhere, sometimes even getting fed elsewhere, too)... it could also be that she's not who she was 200 or 300 years prior (whenever "Turn Back the Pendulum" was) , and because she's grown and changed drastically due to having so much of the freedom she desires, her zanpakuto no longer represents who she is, and as such, if she were to even keep it visibly on her person it might could cause her zanpakuto to shatter or Crumble from the stress of not representing her younger self. It could be that she's learned who she really is, or close to it, and thus has achieved some semblance of ascendancy whereby her zanpakuto is now integrated back inside her, given her power with her non-zanpakuto fighting style. I think that her not using it because it's weak or too different than her fighting style, or that it doesn't fit her brawling style are less likely. A lot of peeps will use Soi Fon as an example, but to me Soi Fon and her Zanpakuto are perfect for her personality. Her partial release, shikai, is perfunctory, precise, on-time, specific, a 2-hit wonder - befitting of her assassin/guard-duty training - is quiet, it's simple, no gimmicks, no dazzle, no hoopla - just deadly precision and deadly results. However, her bankai, or mostly release/boundary-breaker is very different - given the power of her shikai is so OP on paper, it's limited by her presence or her fear inducing aura. Her flashy bankai makes seems because she's very boisterous, once she's confidante around or with someone, and gets more so the farther you get in the story. If her repressed or internal feelings make her appear calm, quiet, and deadly, when those flood gates are loosed, all the rage, frustration, love, hate, etc are now a great big, no giant, no uber huge fusion bomb... it's flashy because her repressed emotions and feelings are anything but when they go from inside to outside... and anyone in the way doesn't stand a chance at avoiding damage at the explosion... That doesn't fit Yuoroichi really to any degree... i think her repressed feelings are more like a desire for freedom of movement, control of her own fate, the aversion to noble-house responsibilities, and the goal of experiencing what she wants most (party of her training of Soi Fon was to prevent another her AND to live vicariously through Soi Fon)... Lightning is free looking, even if the initial strike connects from the ground up rather than free targeting/destination, it's freedom of travel steps/routes ... at least for the first connection, then MOST of the current flows along the "best path"... in that regard, i like to think that her Shikai, at least, is somewhat integrated already - but her meed to be loved and doted on and given attention and honored a li'l (i.e. she is not low maintenence and needs/craves being the target of desire and to be seen by a certain someone who is too much of a workaholic and "Absent-Minded Professor" [the inventor of Flubber, Professor Brainard, akin to Urahara's invention of Hogyoku] kind of like a cat - it will ignore you until it wants or needs something, and will accept no more nor any less than exactly what it wants/needs and is averse to bonding with or showing weakness or affecting towards those that have not earned its trust. Lightning will go where it must bit will be whimsical, erratic, or seemingly random in how it got there. Given this, i don't know that it will be the easiest to design her shikai, let alone her Bankai... THANKS FOR READING, Apologies for the length. I think her shikai should be claws that if they make contact they make the opponent run uncontrollably until they eventually pass out from exhaustion. And I think her bankai should be that she becomes faster than the speed of light so fast in fact that she becomes intangible and is imperceptible to any living being (even faster than time itself so she can't be stopped by time abilities) which means you can't counter or predict her attacks. The only drawback I would give her bankai is that her energy also drains at an insane amount because of how fast she is and she only has a limited amount of time to defeat her opponent before she passes out from exhaustion
it doesn't make sense for her zanpakuto to match her preferred fighting style. It's probably a big, goofy, slobbering dog and Yoruichi is clearly a cat person. She has to go home every night and give her blade lots of belly rubs, then turns into her cat form and curl up together to sleep.
I personally think Yoruichi’s sword’s shikai release reflects the prideful and shameless side of her personality. Such a power would have to be 1 in a million to be useful to an assassin who could just as easily fight without it. Plus, if it’s already a pain to use, then I can imagine her giving up on fighting with her sword entirely if the Bankai was one of the ones like Shunsui’s or Hirako Shinji where they’re banned from using it around people/in the Soul Society. We know, from the fight between Ichigo and Byakuya, that a Bankai is meant to be “massive and powerful,” which makes sense because everyone who uses a Bankai like Ichigo or Yamamoto’s true Bankai don’t really show it off all that much because of how dangerous “condensed power in the tip of this stick” has proven to be. So the default expectation is, like, Asishogi Jizo. Or Tengen Myo-oh. Or even whatever it was Tousen did to Kenoachi. Or hell, even the massive ice power Hyorinmaru gives. So her having a Bankai that fits that assumption, a Bankai fitting of a captain, would probably be something she hates

Considering Soifon has such drawback on her bankai, It wouldn't be shocking if Yuroichi's Zanpakuto to be something that requires her to be constantly outranging her enemy. Also I wouldn't be shocked that she also owns a legendary blade like the Ise's.
Seeing as Target affect shikais turn into area affect bankais, what would aizens be then? Would aizens bankai just make everyone around him automatically under his hypnosis? That would explain how he fooled the captains into thinking he had a water bankai. Just a theory though.
Maybe one of the reasons why she’s not using her Zanpakuto is because she is banned to use it. Her zanpakuto might be the strongest lightning based zanpakuto. Her zanpakuto name could be Raiju based on japanese shinto God of lightning.
if she doesn't use it and she is a close range fighter. i would assume her Zapakuto is something that is at range or a distance stance. she would'nt want to use a range weapon period in close quarters.
soifon could try to reshape her bankai to be a swarm of smaller, guided missiles that would track down their targets with precission. You could even have them look like bees or hornets.
Hear me out: i dont necessarily agree with the assumptions because i think you harbered on her transformation skills vs. her family. Now being apart of the royal family i do believe in a shared zampakto but her family is always in charged of the stealth division so her zanpakto could embody assassination and torture, 2 things that yourichi is not about. for instance her shikai could be similar in shape and effect as shinobu from demon slayer where it emits various poisons based on the users will (paralysis, boils, disease) all to wear down her opponent before death. while her bankai can embody torture Similar to senjumaru having an AOE for all parties but with different medieval torture devices. You could also state that she is not allowed to use her shikai or bankai because it is used to protect her family vs her own personal devices so since she cant use her sword how she pleases she uses hand to hand and her subordinents just follow suit
The weapons you think she might have is outlandish. Going off her ninja heritage its most likely going to be a (or multiple) shuriken/kunai or kisarigama. And a more sensible range weapon would probably be a sniper rifle. As she wouldnt need a melee weapon to to fight in close quarters. What she lacks is a range weapon. Could be a bow but that wouldnt match her. Otherwise your theories on a lightning blade or lightning shroud makes sense.
What i wanna know is... is Her Shikai/Bankai much more embarrassing and Cumbersome to use as her lighting Cat Goddess form.. lol I think her Shikai is "Exhaustive Elemental type" while her Bankai could be "Entirely defensive against elemental Attacks" that too only against someone of similar power or close.
I wont say my entire theory, in case they ever have a competition on creating hers, but I think it is a healing one.... totally different from her fight skills, hence why she never uses it in battle, and how she always bounces back.
fyi its already been stated and confirmed by the writer of bleach that yurochi does not have a conventional zanpakto hers does have a shikia or banki as its already in its truest form... this was stated back when her human form was first introduced in an interview

Since she is from one of the noble families who sealed the soul king, i think ot reasonable to assume ahe inherited her zanpaktou, i also wouldnt be surprised if it was a zanpaktou that was only able to harm the soul king/god. She doesn't carry it because it would be of no use in q fight and she never thought she would need to fight the soul king again.
Ultimately Yoruichi operates far better with her usual skills. She much prefers to leave her opponents KO'd with a bruised ego and nothing more, only getting dangerous when things are critical. Also in CFYOW the conversation between her and Tokinada showed how unhinged Soifon is with her Yoruichi obsession, getting extremely jealous at Yoruichi soothing her own Zanpakuto. Ah Soifon.
Also liked how CFYOW showed us the stark contrast between Yoruichi and Soifon's fighting styles and philosophy. When Tokinada let loose a group of assassins on them Soifon as usual got deadly, bloodied and corpses all around her while Yoruichi merely knocked out her attackers nonchalantly. When it's over she looks over Soifon with concern and dislikes at the use of lethal action, urging her to not let the evil of her skills or the nobles fully control her, to witch Soifon merely stands at rigid attention.
That may be true but it could also just be lack of skill because it's a lot harder to keep a person alive.

She just doesn't care about the no name assassins. It fits pretty well that Soi fon would act similar to the older gotei since her philosophy is more geared towards the older beliefs.

While it is a tool, the zanpoktou is also a living soul, so your ability to synchronize with and understand it key features in unlocking its power, that could remain hidden for centuries for as long as you misunderstand the zanpoktou

The issue with the zanpakto possibly having a cat form and working with her combat style doesn't make sense to me, because if it fit with her style so well then she would have no reason to avoid using it, at least in Shikai form. I don't have a direct concept, but I assume that her sword would have to have a release form that is opposite of her combat style. That would explain her unwillingness to use it ever, even when dealing with high threat opponents like Aizen or Asken
I was thinking the same thing. Soifon uses her shikai because it does fit with that close range fighting style rather well, so Yoroichi's zanpaktou even in shikai form has to be unusable whether from not fitting in with her fighting style, or it's effect also affects her which is detrimental to her fighting, kind of like Shinji's zanpaktou, or the fact that the zanpaktous ability is straight up useless in general. Personally i think it's one of the last two options, or she would have used it when backed in to a corner like Soi Fon uses her bankai.

Yoruichi is a free spirit, very mischievous and playful. Her Shikai would reflect that. So if her Zanpakuto were elemental, I could also see it being lightning, or water is another good one. "As untamable as the sea" and all that.
Overall, I think it is a shikai with a distinct lack of precision or control and that's why she doesn't like using it. When it comes to combat, she likes being in control with fast and precise strikes. If it were a shikai like Heineco that is very unfocused, or a slow burn ability like Ikkaku's Bankai, I think that would make the most sense for why she doesn't use it.
Her true self is very caring and supportive, so her Bankai might not even be a combat type.

I always imagined her zanpakuto as being almost antithetical to her fighting style. Like it’s shikai is a very heavy suit of armor, and her Bankai created a form of “bubble” that prevents her from moving and makes her used ranged attacks. Basically I imagine her Bankai takes away her 2 greatest assets, her hand to hand abilities and her speed. Similar in literary concept to Soi-Fon it’s a Bankai that goes “against” it’s shinigami. The major difference being Soi-Fon can swallow her pride and use a nuke, but Yoruichi’s Bankai literally restricts her. I believe Yoruichi can’t even work her zanpakuto into her combat style. If she could, like Soi-Fon, I’m positive we would have seen her use it in SOME way. Instead she chooses to ignore it completely and if she does use a weapon it’s a sacred tool from her clans stockpile of them. Those two last points make me confident that her and her zanpakuto are, almost paradoxically, incompatible with one another.
If I could create her bankai, then I would call it “9 lives.” If you don’t kill her within 9 attacks, then you instantly die. But, if you hit her once, then she dies. If you refuse to fight, then you’re vulnerable to her attacks.This would make the mastery of flash steps make sense. It would make her not spam it because I would make it impact everyone within 100 yards of her. So, allies and enemies attacking each other will all die within 100 yards of her. If you leave the 100 yards requirement, then you’re safe for the new 9 attempts. Therefore, she is required to chase the target for the bankai to stop.
I like your lightning zanpakuto and defensive zanpakuto, but my personal theory is that her zanpakuto is based on Raijin and while powerful, it’s hard to use in battle do to how it works. It’s shikai takes the form of a single drum and it’s striker with each strike to the drum building power that can be released whenever she wants but the process is slow and obviously not stealthy in anything but a festival with a lot of drums. It’s bankai goes full Raijin with multiple drums a two strikers that unleashed lightning strikes on the surrounding area but with very little control of what they hit.
Shield theory sounds about right. And soifon's bankai is the manifestation of wanting to complete her loved one. Yoruichi can't attack, soifon can't defend. What a perfect couple. But im sorry soifon... Yoruichi is ours.

Something else might be that Yoruichi's Zanpakuto may turn into some form of clothing/armor or part of her outfit that makes it easier for her to fight without a weapon and strengthening her attacks. Consider Ichigo's bankai changing his clothing and directly showing his reiatsu level by its damaged appearance. This would also give her the ability to have it released constantly because it would basically be hidden as part of her outfit.
this would be cool, but would go against her not using it. I'd see her using it often if it was something to do with strengthening her hand to hand combat.

I'd have a hard time believing she would pull it out against aizen or during TYBW just because she wanted to keep it a secret. Seems way more likely it just doesn't suite her style.

Her bankai should be a rijiu they are usually dogs or dragons, which is ironic for a cat shape shifter, and they worked for raijin they would hide in the belly buttons of people and electrocute people with lightning strikes just have it be that she loses alot of energy when she uses it or she needs to strike someone's belly button which wouldn't be useful on hollow due to the many forms they take

The main aspect that I feel NEEDS to be addressed is why she NEVER uses it. If it's because it doesn't fit her fighting style which is heavily CQC based and she also doesn't use ranged Kido either she wants to be up in her opponents face I can easily see her not remotely desiring a Zanpakto that's exclusively ranged in both Shikai and Bankai considering she had Urahara make armor for her to continue punching Arrancars rather than use her sword to deal with their skin.
Soi Fon still uses Shikai so that's not a completely valid comparison
If I remember correctly, the wording she uses in the light novel is that she is a "stronger" fighter without it. Implying it has nothing to do with preference like with Soi-Fon. Instead, her shikai/bankai are handicaps. Either they're not suited for combat or the speed and power of her Shunko is simply more powerful/effective
Yoruichi having a shikai or Bankai that grows weaker the longer a fight drags on certainly fits with her ninja nonsense, and also definitely adds a nice Dichotomy with Soi Fon, considering the longer a fight drags on the easier it becomes for Soi fon to murdilate someone if she somehow failed to get the two strikes off.
Honestly I do rather like the idea of her zanpakuto directly opposing her preferred fighting style in some way though, despite it being rather odd that someone so confidently aware of who she is would be so opposed to a piece of her own soul.
Soifon's zanpakuto isn't the worst. It's the fact that she hates to use it, amd therefore doesn't include it's use im her thoughts or plans. Her biggest gap is against multiple foes of moderate strength compared to hers. She's far more prone to being overtaken by numbers than say, Byakuya. That is, until she pulled out the BFM. That covers fighting even an army. Also, even a captain isn't going to brush off an explosion without taking some serious damage. So, she can use this aspect in conjunction with Shikai, to catch oppoments iff gaurd while trying to avoid the BFM.
I can see it being something heavy/loud. Shield or a hammer to be the opposite or a range weapon that wouldn't benefit her fighting style like a whip/chain.
Shikai that turns into a black dagger with a golden hilt and upon its release it erases her existence from ppls perception similar to Tosen but only for herself (but can’t hide spiritual pressure)
Bankai manifests a panther like feline that hunts targets with a unique ability to constantly attract and overload the senses of their targets - making it impossible for enemies to focus on environment and other external factors - only on the panther
I think her Zapakotou in Shikai or Bankai form probably means some type of instant death or has some type of long range ability. All the things she doesn’t like and that being the reason she doesn’t use it.

I think it's far simpler then that. She was raised to lead the stealth force, the personal assassin's and attack dogs of the Central 46 and probably spent hundreds of years seeing and doing unspeakable acts of brutality in their name, including the Quincy genocide. Her zanpakuto spirit formed in this time would likely be a bloody minded soul eager to kill their targets but Yoruichi herself has changed, she doesn't want to be that stone cold killer all the time now. But if she picked it up now she would have a hard time resisting that bloody call, for instance instead of knocking out the stealth force squad that ambushed her during her fight with Soifon she would just kill them. She doesn't want to do that, so no zanpakuto, instead she developed Shunko to act as a replacement for her shikai as it gives her that shikai level power boost without having to use her actual shikai, and she developed her Shunko catgirl form as a bankai replacement, but it still feels incomplete and needs more work. With all that said I feel her zanpakuto could really be anything as it's not it's form or powers that keep her from using it, but it's personality, through I lean towards either a melee type like a knife, or some kido/lightning elemental type that's based on a normal weapon form.
I kinda always thought it would be lightning based, it just seems fitting. I do remember seeing a translation that had her nickname as Lightning Flash Yoruichi so that may have biased me a bit.

Yoruichi seems like a good target for how shinigami may have fought before the invention of the sword.
There would be far less capable fighters because of the training and talent needed. This could also explain what power is absorbed to create a zanpaktu. Innate ability of the shinigami.
I think of the zanpaktu and Hido are cheat codes. Fast tracks for less qualified individuals to get an edge while those more qualified to exceed limits.
Making it possible for greater numbers of capable fighters.
That being said. I think her zanpaktu would incorporate lightning in some way. Based on what I've said above. Aside from that. I'm not sure how her personality would impact the form.
I always thought that her Zanpakutou would have a Nekomata for a spirit. Considering that in their lore by the time they reach two tails they walk on two legs and speak the human tongue.
I have a question, is it possible that yoruichi is in similar situations to komomora, you know like how he became a dog, maybe yoruichi also became a cat, and Kisuke helped her idk
Yoruichi's shikai is a transformation skill, so I would think that her bankai would be also something similar, like summoning a gigantic cat beast.
This skill will go against her way of fighting style.

I've had an ongoing theory since the Arrancar series. I had thought we'd see her shikai during this time, but it instead we see her don special gauntlets and boots. I started getting the feeling it was initially planned to reveal her released states, but after the introduction of Grimjow and his release forms, the plan changed to emphasize her CQC prowess because of the similarities that these two characters would probably have in combat. It was after Grimjow's battle that made me think this was the initial idea for Yoruichi's bankai state, gaining battle armor similar to grimjow's but restrictive to Yoruichi's preferred combat style.
If single Target effect shikai becoming a.o.e bankai is the standard for zanpaktou then this might be the opposit for skikai that already have a o.e abilities..
Which might unintentionally explain why we don't see aizen's bankai..
Here's my theory. Her family is said to be gifted divine gifts from the gods. Maybe her Zanpakuto is part of her soul, her having the name flash God is no coincidence. Her shikai would be her first power up, that she used against soifon. Her Bankai would be the form she used against Askin. ❤
I like the idea of the lightning abilities because it would likely make a lot of noise, something that a stealth fighter would likely want to avoid.
Yoruichi relies on her speed which is earned the nickname The Flash Step Queen and hand to hand combat. Plus her use of Shunko and her many forms including her Thunder God Cat Form is what makes Yoruichi different from any other Soul Reapers. She doesn't need a weapon to prove it. Her own body is that weapon.
And this far in the story it’s impossible for her to have secret useful bankai, cause I doubt fans would understand why the hell she didn’t use it all along

For Yoruichi, she basically fights with fists/claws, using Lightning enhancement, and as the Goddess of Flash, her Ash of War is Bloodhound’s Step. 🤷♀️
According to Bleach lore, her Zanpakuto is like a Wakizashi, so I infused it with Sacred Vow, to buff the Onmikstudo 🤷♀️

My theory is that her Zanpaktou is a bloodthirsty honor-bound blade that would drive its user to kill anyone within line of sight, like a hungering tiger on a vicious rampage.
I still think she looks better in her purple hair rather than the black one but I understand why they changed it because it's not accurate to kubo work
I think it has to be a body armor/giant shield type of zanpaktou. But the shikai needs to be bad too. If she has a useful shikai, she would just use that and her bankai would be situational, like Shinji or Kyoraku. So, something that hinders her in shikai is the only thing I can think of.
Wasn't there a bleach mobile game version of her zanpaktou though? Was that official art by Kubo? That could be a hint...
I think that given her lightning based attacks, it is a safe assumption to assume its a lighting based zanpoktou. However, when I consider the reasons as to why characters dont use their shikai or banki in the story, she doesn't strike me as the type to distain her zanpoktou, but is choosing not to use it, like uraharas banki, possibly because it either doesnt help with the situation, or is difficult to utilize in the fight.
I imagine for a close up fast paced fighter like her, the zanpoktou might afford her an ability closely linked to assasination or survailence, but it takes a great deal of focus or concentration. I imagine some kind of neural manipulation wherever she cuts with the zanpoktou to manipulate the body of the targets neural impulses with electricity from the zanpoktou. The large amounts of focus required to utilize the blade effectively would suggest it wouldnt be helpful for her fast paced fighting style. However it would tap into that preditory cat nature toying with the target like a cornered and paralized mouse. To draw a comparison to the miss match in fighting techniques, consider attempting to compare neji's fighting style while using shikamaru's shadow posession teqniques from Naruto.
I think it’s more of a Fuji Kujaku situation.
I think there’s something about her nature that is in conflict with how she fights and holds herself up. Could reveal some more about who she is beyond the usual unbreakable confidence she displays.

This would explain why we never seen her using her blade outside of flashbacks even when facing sstronger foes like Aizen.
This could also retcon why Yūshirō was looking for her sister when she was facing one of Quincies. And Yūshirō didnt manage to do anything to the plot.

I can never understand why people say that the cfyow light novels are non canon to the story of Bleach. Not only does Kubo say he created the lore and content for them specifically, but the authors of the light novels directly asked him for assistance, even asking if it’s possible for them to use Hisagi’s bankai, which Kubo later on referenced in the Hell chapter.

It's probably the Shioun Household's blade that was used to cut the spirit king apart. While it cannot be a useful thing because of its use, even Squad Zero's powers would feel like a gentle zephyr of power. She probably had to appease her blade as she was still the house head of Shioun even after leaving the Soul society. While her little brother was put in as a facade as the current Shioun household leader.
This where bleach leaves me when these characters first came out you got a idea about the soul reapers and the past dramas alleged like why some of them are kinda exiled like ichgos dad her and a few more the mystery of ichgos mom and sisters … its manga not lord of the rings when you are young world building is usually the last thing he was thinking about but it’s fun to speculate

This is just my humble opinion, but it airways everyone is overthinking it 'a tad' ...
Each zanpakuto represents their inner selves, be it inner turmoil, inner emotions, inner fears, inner desires, unmet/nonrecipricated-love, etc. If Yuoroichi isn't using her Bankai, then there are 3 options:
1. She dislikes, doesn't understand, loathes, or doesn't 'agree with' that aspect of herself, i.e. she's moved past it and changed greatly since her zanpakuto formed a bond with that version of herself...
2. She cannot use it in most situating she finds herself in [least likely given her NEVER pulling it out, whether in unreleased form, partially released in shikai, mostly released in bankai, or all released in that next stage used in game(s) and the mangaka's short form stories]... at some point she would have brought it out unless there's a different reason she avoids using it
3. She prefers not to kill, maim, or otherwise permanently dock someone merely for their not being on her side in that particular situation. She didn't seem to have all that many visible P.K.O.s (Permanent Knock Outs) in my reading nor watching of the content. Given her standing at the head of her house b4 her choice eviction alongside Sandle-Hat and the Vizoreds. She did teach Soi Fon quite a bit and even helped her grow not just as an assassin/bodyguard/ ViceCaptain/Lieutenant/subordinate kind of way, but also taking extra care to hone her purpose / focus her path in the way a master of a craft might mentor a live-in apprentice going not just to make a li'l copy of themselves but rather to grow that adjutant into something even more.
I've attached the rest of the examples that describe how i got here and why i thought from the beginning of the anime (where i got started), long before i knew of the concept of asuichi or empty zanpakuto which one's soul essentially writes its spiritual DNA into during the long process of bonding to one's zanpakuto...

I brought this up because Yuroichi reminds me of Aizen, Kisuke, Ichigo's dad, AND Ichigo himself in that they all are both: no-nonsense when it comes time to get something done due to a high level of genius or pre-built battle intuition AND micro-growths are present all over the canonical material (as well as the semi-canonical and barely canonical content)...
Aizen has his whole life's ambition dashed before him, his soul was crushed and rebuilt, and then even his ambition was channeled into new purpose.
Kisuke was always on top of things, but due to the difference between reality and a chemist/physicist simulator (or lab, even) his plans always had some level of backfire, failure, and signs of lack of preparation - even though the most important ones always managed to complete with success given enough smudging and TLC to details that popped up.
His desires (or strong needs) to manipulate both people AND outcomes, generally unbeknownst to the puppets, lens towards his bankai being that of a seamstress capable of both snipping AND sewing of things together kind of like the anthropomorphic traits of the "strings of fate" that bind everyone as represented in many mythos. Less the puppeteer and more the creator of puppets AND puppateers. With the "healing" and offensive aspects being his means of interacting with those he deems "worth creating" and those deemed "unfit" for puppeteering.
Ichigo's dad, Isshin, had a few things going on: integrity, empathy, desire to save lives where possible even if against orders or rules (he didn't break the rules for his own sense of personal authority, rather because he valued ALL life - not so much in the religious sense, but in the general "good dude" kind of way - like a hero who doesn't see himself as a hero but rather sees those around him as important, no: vital, to the world, and in the way that a good hero is unaware of their deeds that make them heroes, so in a humble-ish kind of way (ALL interactions with Miss Kurosaki, the underguard who were in the wrong place at the wrong time, watching over Kon, his constant presence even when not capable of doing anything due to plot reasons, his opening a shop to help those in need when he was disarmed for a couple decades, etc ...) his weapon NEVER shows its true strength in the way that a father never shows his daughters/sons his strong/scary side, nor truly opens up about very much detail personally with the kiddos, and is more focused on showing his kids their chance to shine - only revealing the bear minimum that can awe and encourage them while protecting them or training/strengthening them - yet he carries his zanpakuto and even uses it, but never releases it to any degree, outside of the blurb in TYBWA where you learn more about Miss Kurosaki, and MAYBE as a re-enactment (during the Save Miss Kurosaki because it was the right thing to do part of TYBWA) of the lesson he taught Ichigo near the end of the FK/Aizen-Final-Battle bit in standard Bleach anime (pre Fullbring arc in manga).
Ichigo gets his traditionally used shikai state (and attack) plus bankai mostly from his father but also a tad from 2 of his other 'ancestors'.
IIRC, Getsuga Tenshou translated to something like Tearing Moon ... Attack? I'm sure everyone here has heard the tale of the tiger, dog, wolf, or similar 4 legged predator that would clamor for the moon upping song is reflection in the water in front. In Aesop's Fables, the animal drowns jumping into the water for it, never able to reach the moon which had won its gaze - akin to unrequited love, infatuation, or strong & uncanny attracting that is unavoidable yet impossible to attain. That said, one could also think of the moon as something that represents a mirror into our very souls that upon gazing unto it, our eyes look past it into our minds allowing us to quickly ignore the physical world while we travel around inside our minds. It's akin to looking down (or up to the left) and starting at something without seeing it while you access your memories, emotions, and [story|event]‐driven yet personal history/past to understand, daydream, or focus on something that greatly affects your here-and-now presence (love interest, difficult situation, game-changing-decision, etc)... when you break that gaze, it's very jarring, disorienting, unexpected, and frustrating. The moon tends to represent that aspect of ourselves. A near perfect cinematic moment is from the OG "Clash of the Titans" (one with stop-go-animation) where a daydreaming Perseus was transported from a small island, Sysiphis, to an amphitheatre near a port town known as Joppus, think of it like an Ancient Greece town that was like the USA's own New York City, New York; Galveston, Texas; Chorpus Christy, TX; San Diego, California; Los Angelas, CA; etc... he was 'gazing' upon the moon's face midday during a nap/daydream only to awake in the amphitheatre directly under the same moon (happened in moments, not half a day or several days)... this deity worked on people's minds through the moon, their dreams, and their gossip... the moon can also represent one's desires, goals, and aspirations - this can be very easily associated with Naruto's Great Ninja War arc's end (for anime, it refers to the ending of the 4th Shinobi war within the Naruto Shippuden anime). The powers of the major cast, and supporting cast, on the side of Villany were seeking to initiate a great mental/spiritual disturbance by way of a Great Illusionary Jutsu (Genjutsu) prophesied by some ancient Uchiha character(s). In all these ways, Getsuga Tensho was meant to eviscerate, to slice cleanly, to absolutely cleave ANY and ALL attachments one has to these goals/aspirations, these external desires, these illusions separating one from reality - he was to wake them up from their delusions of grandeur so they can gone home, rethink their lives, fix their junk, and get back to growing into who they were supposed to be.

He spends the entire story dancing all over the wonton desires, illusions, and delusions while getting to know each and every enemy, befriending or at least building bridges through to most, and only cleaning up after defeating those enemies that refused to back down or back away, but never disrespecting his once enemies, and always seeking to understand and truly know his opponents at the deadliest level possible (even with Juhubach, Ginji, Aizen, Ulquiorra, Grimmjow, Nnoitora, etc), but most especially with Ginji, Aizen, Ulquiorra, Grimmjow, Shinji, Byakuya, & Renji.
Point being he empathizes even with his enemies, and manages to pull a son Goku on many of them, but is very much like his "mom & pops". He didn't defeat his enemies to tear them down, rather, he does it to cleave their illusions, false desires/goals, & false reflections so they can find out who they truly are inside (and so he can tick each of these things off his own personal list as he seeks to discover just who he truly is while trying to avoid the pitfalls of those closest to him (be they friendlies, enemies, or roadblocks).
He goes back and forth between ideas, personas, goals, desires (both inward facing concepts and those originating externally), hence his zanpakuto faces micro-evolutions, is destroyed (temporarily) when he becomes confused, disillusioned, has his soul shattered (such as when he's taken down by Byakuya & Renji, but the biggest/ deepest hurt comes from Rukia as her reasoning does NOT make it any easier internally for Ichigo), his whole idea of self not only questioned but completely shattered as is the case when he gives up or sacrifices of himself to protect those he loved (Aizen stuff) losing his powers, when he's betrayed in the Fullbringer arc, when he's completely shut down by the power/force-of-nature that is/was Kenpachi, when he's physically and emotionally defeated (both times) by Juhabach (TYBWA), the incedent with the Asuichis in TYBWA that led up to "Nothing but the Rain" chapters , etc... His moments of self doubt always get the most attention during crisis of self, crisis of faith, crisis of weakness, crisis of wisdom/knowing, and crisis of purpose...
Yuoroichi is not boastful, nor is she very open. She is playful, coy, and a living, breathing, anthropomorphization of innuendo and flirtation, but that seems to be a mix of outward persona, some potential desire, and just the natural playfulness of her character. She seems to have an attachment to Urahara, in me ways than one, but didn't seem to ever get much of the attention from him that she seems to constantly be after. So, to me, it airways that the need of her Zanpakuto might actually be a projecting of her inner turmoil, too the unmet needs/desires, and all that she hides behind the mask of work, playfullness, and her insane flirtation with all that is dangerous. She appeared to have that common anime/manga trope of "born to noble responsibility and noble expectations, unable to truly be free to do the things that one truly wants to experience.
Her avoidance of using her Zanpakuto could indicate her repressing of desire and need to do what must be done in the way her cat transformation gives her the freedom to come and go as she wishes (cats here tend to either be 95% indoors OR they come and go wantonly mostly coming back for food and rest, but playing elsewhere, sometimes even getting fed elsewhere, too)... it could also be that she's not who she was 200 or 300 years prior (whenever "Turn Back the Pendulum" was) , and because she's grown and changed drastically due to having so much of the freedom she desires, her zanpakuto no longer represents who she is, and as such, if she were to even keep it visibly on her person it might could cause her zanpakuto to shatter or Crumble from the stress of not representing her younger self.
It could be that she's learned who she really is, or close to it, and thus has achieved some semblance of ascendancy whereby her zanpakuto is now integrated back inside her, given her power with her non-zanpakuto fighting style.
I think that her not using it because it's weak or too different than her fighting style, or that it doesn't fit her brawling style are less likely.
A lot of peeps will use Soi Fon as an example, but to me Soi Fon and her Zanpakuto are perfect for her personality. Her partial release, shikai, is perfunctory, precise, on-time, specific, a 2-hit wonder - befitting of her assassin/guard-duty training - is quiet, it's simple, no gimmicks, no dazzle, no hoopla - just deadly precision and deadly results. However, her bankai, or mostly release/boundary-breaker is very different - given the power of her shikai is so OP on paper, it's limited by her presence or her fear inducing aura. Her flashy bankai makes seems because she's very boisterous, once she's confidante around or with someone, and gets more so the farther you get in the story.
If her repressed or internal feelings make her appear calm, quiet, and deadly, when those flood gates are loosed, all the rage, frustration, love, hate, etc are now a great big, no giant, no uber huge fusion bomb... it's flashy because her repressed emotions and feelings are anything but when they go from inside to outside... and anyone in the way doesn't stand a chance at avoiding damage at the explosion...
That doesn't fit Yuoroichi really to any degree... i think her repressed feelings are more like a desire for freedom of movement, control of her own fate, the aversion to noble-house responsibilities, and the goal of experiencing what she wants most (party of her training of Soi Fon was to prevent another her AND to live vicariously through Soi Fon)...
Lightning is free looking, even if the initial strike connects from the ground up rather than free targeting/destination, it's freedom of travel steps/routes ... at least for the first connection, then MOST of the current flows along the "best path"... in that regard, i like to think that her Shikai, at least, is somewhat integrated already - but her meed to be loved and doted on and given attention and honored a li'l (i.e. she is not low maintenence and needs/craves being the target of desire and to be seen by a certain someone who is too much of a workaholic and "Absent-Minded Professor" [the inventor of Flubber, Professor Brainard, akin to Urahara's invention of Hogyoku] kind of like a cat - it will ignore you until it wants or needs something, and will accept no more nor any less than exactly what it wants/needs and is averse to bonding with or showing weakness or affecting towards those that have not earned its trust. Lightning will go where it must bit will be whimsical, erratic, or seemingly random in how it got there. Given this, i don't know that it will be the easiest to design her shikai, let alone her Bankai...

I think her shikai related to shadow and her bankai would be a graveyard with dark entities and zombies that'll help her attack the opponent.
I think a familal zanpakto focused on torture would fit. It’s less about killing and more about causing pain.
I think her shikai should be claws that if they make contact they make the opponent run uncontrollably until they eventually pass out from exhaustion. And I think her bankai should be that she becomes faster than the speed of light so fast in fact that she becomes intangible and is imperceptible to any living being (even faster than time itself so she can't be stopped by time abilities) which means you can't counter or predict her attacks. The only drawback I would give her bankai is that her energy also drains at an insane amount because of how fast she is and she only has a limited amount of time to defeat her opponent before she passes out from exhaustion
I think that her zampakuto should be kido type.
It would be same as with Yumichika who prefers close quarters combat over sucking his opponent dry.
it doesn't make sense for her zanpakuto to match her preferred fighting style. It's probably a big, goofy, slobbering dog and Yoruichi is clearly a cat person. She has to go home every night and give her blade lots of belly rubs, then turns into her cat form and curl up together to sleep.

I personally think Yoruichi’s sword’s shikai release reflects the prideful and shameless side of her personality. Such a power would have to be 1 in a million to be useful to an assassin who could just as easily fight without it.
Plus, if it’s already a pain to use, then I can imagine her giving up on fighting with her sword entirely if the Bankai was one of the ones like Shunsui’s or Hirako Shinji where they’re banned from using it around people/in the Soul Society.
We know, from the fight between Ichigo and Byakuya, that a Bankai is meant to be “massive and powerful,” which makes sense because everyone who uses a Bankai like Ichigo or Yamamoto’s true Bankai don’t really show it off all that much because of how dangerous “condensed power in the tip of this stick” has proven to be. So the default expectation is, like, Asishogi Jizo. Or Tengen Myo-oh. Or even whatever it was Tousen did to Kenoachi. Or hell, even the massive ice power Hyorinmaru gives.
So her having a Bankai that fits that assumption, a Bankai fitting of a captain, would probably be something she hates

Maybe one of the reasons why she’s not using her Zanpakuto is because she is banned to use it. Her zanpakuto might be the strongest lightning based zanpakuto. Her zanpakuto name could be Raiju based on japanese shinto God of lightning.
if she doesn't use it and she is a close range fighter. i would assume her Zapakuto is something that is at range or a distance stance. she would'nt want to use a range weapon period in close quarters.
soifon could try to reshape her bankai to be a swarm of smaller, guided missiles that would track down their targets with precission. You could even have them look like bees or hornets.
Hear me out: i dont necessarily agree with the assumptions because i think you harbered on her transformation skills vs. her family. Now being apart of the royal family i do believe in a shared zampakto but her family is always in charged of the stealth division so her zanpakto could embody assassination and torture, 2 things that yourichi is not about. for instance her shikai could be similar in shape and effect as shinobu from demon slayer where it emits various poisons based on the users will (paralysis, boils, disease) all to wear down her opponent before death. while her bankai can embody torture Similar to senjumaru having an AOE for all parties but with different medieval torture devices. You could also state that she is not allowed to use her shikai or bankai because it is used to protect her family vs her own personal devices so since she cant use her sword how she pleases she uses hand to hand and her subordinents just follow suit

The weapons you think she might have is outlandish. Going off her ninja heritage its most likely going to be a (or multiple) shuriken/kunai or kisarigama. And a more sensible range weapon would probably be a sniper rifle. As she wouldnt need a melee weapon to to fight in close quarters. What she lacks is a range weapon. Could be a bow but that wouldnt match her. Otherwise your theories on a lightning blade or lightning shroud makes sense.
I like the last theory, perhaps something similar to Mjolnir?

I think her Shikai is "Exhaustive Elemental type" while her Bankai could be "Entirely defensive against elemental Attacks" that too only against someone of similar power or close.
I wont say my entire theory, in case they ever have a competition on creating hers, but I think it is a healing one.... totally different from her fight skills, hence why she never uses it in battle, and how she always bounces back.
fyi its already been stated and confirmed by the writer of bleach that yurochi does not have a conventional zanpakto hers does have a shikia or banki as its already in its truest form... this was stated back when her human form was first introduced in an interview
Next theory, what is Hachi’s Zanpakuto?
I believe if we found out what her ancestor Shihouin Chika the formal captain of Gotei 13 squad, Zanpakutō did probably she’ll share the same similarities
Another possibility could be that she was banned from using her zanpaktou.
Since she is from one of the noble families who sealed the soul king, i think ot reasonable to assume ahe inherited her zanpaktou, i also wouldnt be surprised if it was a zanpaktou that was only able to harm the soul king/god. She doesn't carry it because it would be of no use in q fight and she never thought she would need to fight the soul king again.
