Gene stealer cults in first edition were a stand alone xeno invasion and later were incorporated into the Tyanids, but i still think they were better off on their own. they are so good at infiltrating and taking over planets they didn't need the hive fleet to come down from sky and devour the whole thing to make it work. and Tyranids had their shadow in the warp to give them upper hand when invading a hard point planet stronghold... merging them was only causing loss of potential story telling tho... only imagine if a gene stealer would infiltrate a Tyranid hive fleet and take it over from the Norn queen... i mean... that would be Necrons Vs Khorn daemons cool...

You mentioned that they are spreading out every where; if there are no Hive fleets anywhere close, is there any way for them to actually form a Hive Mind, grow a Norn Queen, and start the bio mass process to Form a splinter fleet? Or are they just stuck as a Genestealer Cult forever? Because even in Alien's, if there isn't a Queen around, a Drone can become one, and keep the race alive.
Not entirely certain, but I believe their role is kinda to be stuck as a cult. The whole idea is for them to prepare the ground for the actual Tyranids arrival. I guess its assumed the wait time is irrelevant.
In the 9th edition genestealer codex is mentioned that cults can and will rise up before the arrival of their hive fleet. Many cults that manage to take thier world fully, will then procede to start infecting other plants, some particular militaristic or powerful colts may even drop all stealth, gather ships and launch full scales invasions of other planets( many are successful) meaning you could have entire regions of space dominated for genestealer cults. Also is implied that life under the new regime is far better than under the imperium. At least until the tyrannids arrive
Honestly I like to see it as a horror movie yeah summer like alien in the body snatcher you mention best movies but yeah I know all the aliens at our races before he we're inspired by buy sci-fi and fantasy universes smashing the one
It would make genestealer cult more interesting if the Swarmlord was the patriarch instead of the Genestealer. So the cult could become something else than the tyranid Hive mind.
