According to the "relationship" you've said , I was late "to" shool. Because at that moment "late" builds relationship to school. But I see most of messages shows "I was late "for" school. late is purpose to school ? or late is use for school ? I'm missing.

There is a little confusion between TO and TOWARDS. You said TO shows direction but i think it shows destination, while TOWARDS shows direction. examples: look at the two sentences " He is going to school" and "He is going towards school". The first one talks about destination and the second direction.
