For the players with high potential but low overall: change their positions! It's not uncommon for a player to generate with the wrong position initially, look at their stats and you will find that a lot of CDMs and full backs make great strikers, a lot of CAMs make great wingers, etc. If you're unsure or you think they could fit any number of roles then you can promote them immediately and check on the team sheet which position gives them the highest boost, only two drawbacks with this: they must be 16+yrs obviously, but also changing position on the senior squad can take much longer especially if they're not getting games!

You should do a variant where you can youth academy for the first two years to build up a roster. After that you can't sign anyone and you tally how many trophies you get before they all retire and can't fill a team

If you really want to make it a big challenge, restrict your scout overall star rating to the same level of the team, for example 2 star team = 2/2 scout, 2.5 star team 2/3 or 3/2 scout. I understand of course this is a quick rebuild and it would take a very long time that way, but an idea for a longer video.
