The lack of iron golems spawning might be due to the villagers not being placed correctly. Check the beds and workstations, and make sure there are no unemployed villagers nearby. Also, don't forget to spawn proof the area around the spawner!

Try following instructions from beginning to end again to make sure you havent missed anything I personally havent tried this iron farm though, i currently have one from the youtuber cubix creations. It was very easy and need only 3 villagers

Using 20 villagers in the iron farm increases the chance of iron golems spawning, making production more efficient. Previously, zombies were used to scare villagers into spawning iron golems, but this is no longer necessary with the new updates. Now, iron golems spawn naturally based on the number of villagers and beds.

Farmers are not needed in an iron farm. Having enough villagers and beds is sufficient for spawning iron golems. Farmers are typically used in crop farms.

The trapdoors on the ceiling prevent 2 block tall mobs from spawning. As the skeletons and the zombies are both 2 blocks tall. The creepers are however slightly shorter allowing them to spawn.

Your farm should be 80 blocks high, and the AFK room should be 3 blocks high. You must build it to protect yourself from nighttime mobs

The mecanics says anything beyond 128 blocks (from you) automatically despawn so you have to be as far as you can (up) from the farm for it to still be within 128 blocks. So, for example, if your bottom layer is at level 60 then you have to be at max level 187 for the farm to be active. The goal is to make sure spawns only occure in the farm and nowhere else!
